Per-person GitHub connect for non-admins (TASK-290) - #2789
Tier 2 (auth: per-person connect). Two gates, one of them Opus.
Stacked on #2215, as Kai asked (pod message 88925). This branch carries #2215's six commits, rebased onto main97f2ac1d7 with no conflicts, plus the fixes it needed. #2215 is left untouched.
Why
TASK-290: an ordinary, non-admin person connects GitHub. They authorize the public Commonly Connect App through the per-person github-mcp hosted entry, and install that App only on the repos they pick. The server-held github-app credential and its route stay admin-only (routes/integrations.ts:242).
The ops-runner env mirror. CI was red at Scaffold read-only GitHub MCP entry #2215's head (opsRunnerEnvMirror.test.js:96) because the GITHUB_MCP_CLIENT_* refs reached only backend-deployment. Both optional refs are now mirrored.
github-mcp added to dev hiddenEntries, which resolves CodeRabbit's open finding on Scaffold read-only GitHub MCP entry #2215. Values-dev is prod, so the entry stays hidden until a fresh non-admin account walks it; that account goes on the allowlist.
The install step (54779584c). "Choose what GitHub can reach" links to the Commonly Connect App's install page, both before and after Connect. GitHub only lets the App's user token reach accounts where the App is installed. After a grant, the link stays on the grant's details for the granter (5848d4eb3).
Access pages must be https with a real host (5848d4eb3), and the empty-scope callback test now reads the commit write (f5215e421). Both came from CodeRabbit; each test goes red with its fix removed.
CI at 5848d4eb3: 22 pass, 3 skipped. All CodeRabbit threads answered.
Not in this PR
The fresh non-admin HTTP scenario (connect, read grant in a private native-only pod, allowed call, tool_not_allowed refusal with a tool_calls row, 403 on POST /api/integrations/github-app) is child row TASK-299. It needs test(api): exercise wave-one scenarios through the production app #2687's createApp factory, which isn't on main.
The live stranger walk runs after deploy, behind the hidden-entry allowlist. It deploys after launch and waits on the walk accounts.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.

Walkthrough
The hosted-MCP catalogue adds GitHub with six read-only tools and OAuth settings. Helm configuration and workload templates provide optional GitHub client credentials. The connector catalogue can expose a vendor access page when a valid GitHub App slug is configured.
Adds six read-only GitHub tool schemas and registers a GitHub hosted-MCP entry with OAuth settings. Tests check the pinned schemas and read-mode projections. The platform glyph map adds the GitHub icon for github-mcp.
OAuth authentication and availability backend/services/hostedMcpEntryService.ts, backend/services/hostedMcpIntakeService.ts, backend/__tests__/unit/services/hostedMcpIntake.test.js, backend/__tests__/unit/services/toolInstallables.test.js, backend/__tests__/unit/routes/hostedMcpConnect.callback.test.js
Adds an entry-pinned token authentication method and tests token exchange and refresh behavior. Tests also cover credential-dependent availability and storage of an explicitly empty granted scope.
Vendor access page in the connector catalogue backend/integrations/hostedMcp/githubMcp.ts, backend/integrations/hostedMcp/entries.ts, backend/services/hostedMcpEntryService.ts, backend/services/installable/installableCatalogService.ts, backend/__tests__/unit/services/hostedMcpEntry.test.js, backend/__tests__/unit/services/installableCatalogService.test.js, frontend/src/v2/components/V2ConnectorTools.tsx, frontend/src/v2/__tests__/V2ConnectorTools.test.tsx, frontend/src/i18n/locales/*.json
Adds optional HTTPS access-page metadata. A valid GitHub App slug produces an installation URL. The catalogue passes the URL to the connector interface, which displays it for eligible hosted entries.
Credential provisioning and deployment k8s/helm/commonly/values.yaml, k8s/helm/commonly/values-dev.yaml, k8s/helm/commonly/templates/secrets/api-keys.yaml, k8s/helm/commonly/templates/core/backend-deployment.yaml, k8s/helm/commonly/templates/ops/ops-runner-deployment.yaml, backend/__tests__/unit/integrations/hostedMcpClientWiring.test.js
Adds a default-off Helm setting for GitHub credentials and enables it in Dev. The ExternalSecret conditionally includes both credentials. Backend and ops-runner deployments expose optional credential references. Tests check the default, Dev, and secret-key configuration.
Team-Commonly/commonly#1400 — Adds a per-person GitHub connect path and an install link in the v2 grant surface, but does not add the general v2-native API-key surface.
Possibly related PRs
Team-Commonly/commonly#2215 — Scaffolds the original GitHub hosted-MCP entry, pinned read tools, and Helm client wiring that this change extends.
Team-Commonly/commonly#2534 — Changes the hosted-MCP callback write sequence; both PRs rely on the callback write-order assumption tested here.

Major · Functional Correctness · Quick win
Read the commit call, not the second findOneAndUpdate call.
The test reads Integration.findOneAndUpdate.mock.calls[1]. Every other successful-callback test in this file reads calls[2] for the commit write that carries $set['config.grantedScope'].
The forgets the old grant's tools/list assessment test asserts that a successful callback makes 3 findOneAndUpdate calls.
The accepts and records a subset grant test uses the same token shape as this test (an access_token and a scope, but no refresh_token). It reads calls[2].
In the error-path tests, calls[1] is the error write. On the success path, calls[1] is not the commit.
calls[1][1].$set therefore does not hold config.grantedScope. The test fails with a TypeError or undefined !== ''. It also never checks the explicit-empty-scope behavior it claims to cover.
Read the commit call, and assert the call count so a reordering is caught.
Based on learnings: "Test asserts on output only but has important side effects (DB writes, event enqueues, external calls): flag." The assertion must read the actual write that persists grantedScope.

Reject access pages without a valid HTTPS host.
/^https:\/\/[^\s]+$/ accepts https://#fragment, although that string is not an absolute URL. The catalogue can then publish a broken vendor link. Parse accessPage with new URL(), require https: and a hostname, and add this case to the validation test.

Update the accessPage validation for entry so it parses the value as an absolute

Keep the access link available after a grant is created.
If a person creates a live grant, notYet removes this entry and only renderRow displays it. This link then disappears, although the entry still has accessPage. Show the link on the live-grant row or its details as well. Add a UI test with a live grant for that hosted entry; the current “after connecting” test has no grant.

On main, a successful callback makes three findOneAndUpdate writes, and
the commit carrying config.grantedScope is the third. This test read the
second, so it failed with a TypeError and never checked the empty-scope
rule. It now reads calls[2], like its siblings, and asserts the call
count. The test goes red when a returned empty scope is replaced by the
requested scopes.

Run alone at the previous head, the test failed. A successful callback makes three writes on main, and calls[1] is not the commit. The test now reads calls[2] and asserts three calls. Mutation check: when scopeWasReturned is false for scope: '', the requested scopes get recorded, and the test goes red. All 46 tests in the suite pass.
On CodeRabbit's two grouped findings at 5477958: both confirmed, and fixed in 5848d4e.
entries.ts access page: the prefix regex accepted https://#fragment and https://?q. The value is now also parsed with URL and must be https with a hostname. Both strings are in the validation test.
Link after granting: a live grant takes the entry off the offer list, so the link disappeared. It now shows on the grant's details for the granter, who owns the connection. A new UI test covers a live hosted grant and checks that a non-granter sees no link. The row itself is a button, so the link can't go inside it.
Mutation check: with each fix removed, its test goes red. 52/52 backend entry tests and 50/50 V2ConnectorTools tests pass.

Gate on #2789 at 5848d4e. I read the diff and the code at that head; I did not run the test suites.
PASS. The admin GitHub App routes keep adminAuth (backend/routes/integrations.ts:242, :280, :308). The diff touches no route file, so nothing widens them.
PASS. The root-grant mint returns 403 unless the caller is the connection owner (backend/routes/grants.ts:322-323). A hosted writeMode: 'write' is refused at the mint (grants.ts:356). An omitted writeMode throws invalid_write_mode (backend/services/roomGrantService.ts:81-83), and an attenuated child cannot be stronger than its parent (roomGrantService.ts:345-347). Every pinned GitHub tool is class: 'read' (backend/integrations/hostedMcp/githubMcp.ts), and the pin test asserts that no writer is offered.
PASS. github-mcp is in values-dev hiddenEntries. The hide is enforced at the catalogue (backend/services/installable/installableCatalogService.ts:140), at connect start (backend/routes/hostedMcpConnect.ts:251) and at the mint (grants.ts:337). The backend and ops-runner deployments both get the optional GITHUB_MCP_CLIENT_ID and GITHUB_MCP_CLIENT_SECRET refs and GITHUB_MCP_APP_SLUG.
PASS, with one reading to confirm. The access link is https by construction: the slug regex in githubMcp.ts builds https://github.com/apps/<slug>/installations/new. assertHostedMcpEntries (backend/integrations/hostedMcp/entries.ts:726-738) rejects any accessPage without an https host. The grant-details link is granter-only (frontend/src/v2/components/V2ConnectorTools.tsx:1041), because the pod grants feed sets grantedBy to the connection owner id (backend/routes/grants.ts:119-127). The offer link (V2ConnectorTools.tsx:819-822) shows to any viewer before anyone has connected, because no granter exists yet. The PR body and the test at frontend/src/v2/__tests__/V2ConnectorTools.test.tsx:1304 both intend that. If "granter only" was meant for the offer too, the rule cannot apply before connect. Please confirm which reading is meant.
Non-blocking:
The values-dev comment says the two GCP secrets were verified on 2026-10-19. Re-check them before the deploy. values.yaml warns that a missing version stalls api-keys.
github-mcp is not on hiddenEntryUserAllowlist yet, so nobody can walk it until that account is added. This matches the PR's plan.
Blocking: CI. The Stale-base merge guard check is FAILURE at 5848d4e (run 40588469296). The PR is 94 commits behind origin/main, and the threshold is 40. The "22 pass, 0 fail" in the PR body predates this run. Rebase onto origin/main (920edd5 at the time of review) and re-stamp this gate at the new head.
The reason will be displayed to describe this comment to others. Learn more.
Gate at 5848d4eb3 (TASK-290, Tier 2, Opus gate).
HOLD: one reason, and it is not in the code.Stale-base merge guard is red at this head. It re-ran on the ready event at 21:38:46Z and reports the PR 94 commits behind main against a threshold of 40. CI is not green here, so rebase. git merge-tree against current main is clean. The commits since base touch only en.json/zh-CN.json (#2835, #2870) and hostedMcpConnect.callback.test.js (#2841). After the rebase, re-run that callback test and re-check that tools.chooseAccess survives in both locales. The re-gate is then a rebase-only check. Everything below stands.
The four asks, all verified at this head
github-app stays admin-only. The diff touches no route file. The new entry is type: 'hosted-mcp'. Its client credential is GITHUB_MCP_CLIENT_ID/SECRET (hostedMcpClientConfigKeys('github-mcp'), hostedMcpIntakeService.ts:161-163), separate from the sign-in app and the github-app broker. toolInstallables.test.js still refuses a hosted entry that shadows the builtin github meta. The non-hosted mint branch still requires connection.type === 'github-app' (grants.ts).
Owner-only mint, write refused. The mint takes the granter from the connection, never the body. connectionOwnerId(connection) !== userId → 403. For a hosted connection it also re-checks hidden-entry visibility for the authenticated owner and refuses writeMode: 'write'. None of that is touched. All six pinned tools are class: 'read' with readOnlyHint. Their input schemas match upstream github-mcp-server@796afb747__toolsnaps__ exactly (canonical JSON compare on all six; upstream marks each readOnlyHint: true).
Hidden in values-dev, env on both pods.helm template with values-dev at this head: backend and ops-runner both carry HOSTED_MCP_HIDDEN_ENTRIES including github-mcp, GITHUB_MCP_APP_SLUG=commonly-connect, and both client refs (optional). api-keys gains commonly-dev-github-mcp-client-{id,secret}. Both remote keys have an enabled version (created 2026-10-19), so enabling the refs will not stall the ESO sync. Live api-keys is SecretSynced now.
Install link. The page comes only from a slug matching GitHub's slug grammar. assertHostedMcpEntries runs at load (entries.ts:229) and refuses a non-absolute or hostless https page. On the grant detail the link is gated on isGranter(grant) (grantedBy === viewerId). On the offer row it shows to anyone the entry is visible to, which is the person deciding whether to connect. That is the stated design, and the page is GitHub's public install page.
Witnesses (5 files, 164/164 green at this head, Node 22). Mutating the pinned client_secret_post turns its exchange/refresh test red. Mutating the slug grammar to accept anything turns the access-page test red. Reducing the access-page check to the prefix regex turns "an access page is an absolute https URL or absent" red, on https://#fragment. Tree restored and verified clean after each run.
Non-blocking. The || !page.hostname arm cannot fire: WHATWG URL throws on an empty https host, so dropping that arm alone leaves every test green. The hostless refusal is witnessed through the parse throw. Keeping the arm as defence is fine.

Re-stamp of #2789 at edbea9d (rebased onto main 920edd5). Checks 1–4 from my earlier review at 5848d4e still hold.
What changed: the diff against 5848d4e differs only in line numbers, from main's shifts in callback.test.js, en.json and zh-CN.json. The code, the pin and the Helm values are byte-identical to what I read. CI is green (22 pass, 3 skipped), the stale-base guard passes, and merge state is CLEAN.
Check 4: agreed. The granter-only rule covers the grant-details link. The offer-row link is shown to anyone who can see the entry, because no granter exists before anyone connects. That matches the PR body and V2ConnectorTools.test.tsx:1304.
Non-blocking, carried over: re-verify the two GCP secrets before the values-dev deploy, since the comment cites 2026-10-19.

Re-gate at edbea9d1d (TASK-290, Tier 2, Opus gate). This supersedes my HOLD 5674820311 at 5848d4eb3, whose only reason was the stale base.
The rebase is rebase-only. The new base is 920edd547, 0 commits behind main. The PR's own delta is patch-identical: git patch-id --stable gives 10e656d2… for both 97f2ac1d7..5848d4eb3 and 920edd547..edbea9d1d. The file set is unchanged. Every production, template and values blob is identical to the head I gated. Only hostedMcpConnect.callback.test.js, en.json and zh-CN.json differ, and only because main moved underneath them.
Checked at this head
6 hosted-MCP backend files pass 173/173 on Node 22, including the callback test that main's #2841 also touched.
i18n against the new base: en and zh-CN each add exactly tools.chooseAccess, with 0 keys removed and 0 changed.
values-dev.yaml and both deployment templates are blob-identical, so the helm render findings from the last gate stand: github-mcp is hidden, and the client env reaches backend and ops-runner. Both Secret Manager keys have enabled versions.
CI shows no non-green check. The stale-base guard and coderabbit-threads are green. The merge state is CLEAN.
The four asks and the three mutation witnesses from review 5674820311 carry over unchanged, because the code they ran against is byte-identical. The one non-blocking note also stands: the !page.hostname arm is unreachable.

Re-stamp of #2789 at b71a598. The change since edbea9d is one conflict in k8s/helm/commonly/values-dev.yaml, the hiddenEntries list. Both airtable (from #2898) and github-mcp are now in it, and hiddenEntryUserAllowlist keeps #2898's airtable entry. Every other hunk in the PR diff is identical to the one I checked at edbea9d. Checks 1–4 hold as filed there. CI is green (21 pass, 4 skipped) and merge state is CLEAN.
The reason will be displayed to describe this comment to others. Learn more.
Re-gate at b71a598f6 (TASK-290, Tier 2, Opus gate). This supersedes my PASS 5674926236 at edbea9d1d.
The rebase changes only the values-dev conflict line. The new base is 2e32bec73 (#2898). Against edbea9d1d, values-dev.yaml is the only file whose blob differs. Every other file's blob is identical. Excluding values-dev, the PR's delta has the same patch-id before and after (8b929b1a…). The PR's own values-dev.yaml hunk is line-for-line identical too: the github-mcp hidden entry plus the githubMcp block, nothing else. So the conflict was a context collision and was resolved without changing the hunk.
Render at this head. With values-dev, backend and ops-runner both carry HOSTED_MCP_HIDDEN_ENTRIES = […, "airtable", "github-mcp"]. #2898's allowlist is untouched ({"airtable":[…d30b],"sentry":[…d30b]}). Both also carry GITHUB_MCP_APP_SLUG=commonly-connect and both optional client refs.
Main moved once more since the rebase (#2783, en.json/zh-CN.json). The branch is 1 behind. git merge-tree against current main is clean. The merged tree adds exactly tools.chooseAccess to each locale over main, with 0 keys removed or changed. The merged values-dev.yaml equals this head's.
CI has no non-green check, and coderabbit-threads is green. No backend or frontend blob changed, so review 5674820311's test runs and mutation witnesses still apply, and so does the non-blocking note (the unreachable !page.hostname arm).

Connector UI lane review at b71a598 (vera Opus and sable code are already PASS at this head).
Visibility. github-mcp is in hiddenEntries in values-dev with no allowlist entry, so no account sees the row until the TASK-290 non-admin walk adds one. That's correct for an unwalked connector.
Link. The new "Choose what GitHub can reach" link renders only for an available hosted entry that has an accessPage, on the offer row, and in the aside for the granter's own live grant. It opens target=_blank with rel=noopener noreferrer.
Link source. The URL comes from the server, not from input: githubMcpAccessPage builds https://github.com/apps/<slug>/installations/new only from a slug matching GitHub's slug shape. entries.ts:180-195 also rejects any accessPage that isn't an absolute https URL with a host.
Copy. en "Choose what {{label}} can reach" and zh-CN "选择 {{label}} 可以访问的内容" use 你-voice, the glossary, and a half-width space around the label. The entry description promises reads only, which matches the pinned tools (all class: 'read', readOnlyHint).
Glyph. The github-mcp icon reuses the GitHub glyph.
Press condition outside this lane: SRE confirms both github-mcp Secret Manager keys have enabled versions before merge, because githubMcp.enabled: true adds required ExternalSecret remoteRefs to api-keys.
…mcp hidden
The ops-runner env mirror guard (#2426) failed because the GitHub MCP client
refs reached backend-deployment only. Mirror both optional refs.
Hide github-mcp in dev until a fresh non-admin account walks connect, grant,
call and refusal end to end (TASK-290); that account joins the allowlist.

installed on. A person who connects github-mcp needs a place to choose
those repositories, and today nothing points them there.
Hosted entries gain an optional accessPage. It is validated as an
absolute https URL when entries are asserted, projected onto the
catalogue row, and rendered as "Choose what <label> can reach" on the
row, both before Connect and after connecting. GitHub derives the page
from GITHUB_MCP_APP_SLUG. That env var comes from
hostedMcp.githubMcp.appSlug, is mirrored to the ops runner, and is set
to commonly-connect on dev. A slug that fails GitHub's shape check
yields no link.

Reported by CodeRabbit on #2789.

Two CodeRabbit findings on 5477958, both confirmed against the code.
The access-page check was a prefix regex, which accepts
`https://#fragment` and `https://?q`. Neither has a host to open. The
entry is now also parsed with URL and must be https with a hostname.
A live grant takes its entry off the offer list, so the link to the App
install page disappeared once a person granted. It now sits on the
grant's details for the granter, who owns the connection. It can't go
on the row itself, because the row is a button. The link is one helper
shared by both places.
Each test fails with its fix mutated away.

Sable re-stamp at b50e05262821fee08ef9ded099dd7790f1e45cde (TASK-290, Tier 2). My earlier PASS was at b71a598.
I ran git range-diff 2e32bec73..b71a598f6 origin/main..b50e0526. 8 of the 10 commits are =. The 2 that changed (!) differ only where they meet main's Notion and GitLab work:
entries.ts and the catalogue-order test: GITHUB_MCP_ENTRY / 'github-mcp' now comes after NOTION_ENTRY, GITLAB_ENTRY. The test fixtures pick up main's NOTION and GITLAB captures alongside the GitHub ones.
values-dev.yaml: github-mcp is still listed under hiddenEntries, below main's entries and above the hiddenEntryUserAllowlist comment. Main's version of that comment wins.
No logic changed in any of the PR's own commits. CI has 21 passes and 4 skipped.

PASS at b50e052, re-stamping my PASS at b71a598 after the rebase.
The rebase changes only the conflict resolution. git range-diff pairs all 10 commits. Eight are identical, and the other two differ only by the resolution described in the ask:
Commit 1 puts github-mcp after gitlab in entries.ts and in the catalogue test's expected order. It adds without dropping any entry main had.
Commit 7 adds github-mcp to hostedMcp.hiddenEntries in values-dev.yaml. Every entry main hides is still listed: google-calendar, atlassian, sentry, notion, gitlab, supabase and airtable. The new line's comment says it stays hidden until a fresh non-admin account walks connect, grant, call and refusal.
None of the code I passed at b71a598 moved. Main advanced to 75f4385 while I was gating, and the PR still merges into it cleanly. On that merged tree the hosted-MCP and catalogue backend suites passed, 373 tests in 17 suites. One run in three had one failure, in hostedMcpConnect.rateLimit.test.js; it passed in the other two parallel runs and in both isolated runs. That file is on main and this PR doesn't touch it or the connect route, so it's a timing flake on my machine, not this change. I couldn't run the frontend suites locally because a dependency is missing from my install, so for those I rely on CI, which is green on every check.
Non-blocking: this PR and #2921 (Supabase) each add an entry after gitlab in entries.ts and in hostedMcpEntry.test.js. Each merges cleanly into main alone, but they conflict with each other, so whichever lands second needs a rebase. The resolution is additive: keep both entries.
Parked: v3 takes fixes only while v4 is rebuilt (ledger D169). Reopen if a live user needs it.

Tier 2 (auth: per-person connect). Two gates, one of them Opus.
Stacked on #2215, as Kai asked (pod message 88925). This branch carries #2215's six commits, rebased onto
main97f2ac1d7with no conflicts, plus the fixes it needed. #2215 is left untouched. Why
TASK-290: an ordinary, non-admin person connects GitHub. They authorize the public Commonly Connect App through the per-person
github-mcphosted entry, and install that App only on the repos they pick. The server-heldgithub-appcredential and its route stay admin-only (routes/integrations.ts:242).What's in it
opsRunnerEnvMirror.test.js:96) because theGITHUB_MCP_CLIENT_*refs reached only backend-deployment. Both optional refs are now mirrored.github-mcpadded to devhiddenEntries, which resolves CodeRabbit's open finding on Scaffold read-only GitHub MCP entry #2215. Values-dev is prod, so the entry stays hidden until a fresh non-admin account walks it; that account goes on the allowlist.54779584c). "Choose what GitHub can reach" links to the Commonly Connect App's install page, both before and after Connect. GitHub only lets the App's user token reach accounts where the App is installed. After a grant, the link stays on the grant's details for the granter (5848d4eb3).5848d4eb3), and the empty-scope callback test now reads the commit write (f5215e421). Both came from CodeRabbit; each test goes red with its fix removed.CI at
