What this changes

The runtime chip next to an agent's name in chat (TASK-471) depends on the pod's agents payload carrying a runtime type or adapter. Attach writes those fields only onto the install where it ran, so the seat's installs in other pods keep an older identity or none. Lily measured it from the prod /api/registry/pods/:id/agents payload: Core runtime 0 of 5 agents would show a chip, Sharpen 16 of 22, Stack & OSS 5 of 5. Sprint Review reads claude-code in Sharpen and nothing in Core runtime. Otto, Rivet and Forge read host cloud while being BYO seats, which is the same gap.

The renderer and the bundle are fine. The data is missing.

  • resolveSeatRuntimeIdentities (in routes/registry/helpers.ts) runs one query for the roster's seats. For each (agentName, instanceId) it takes the most recently updated active install that declares a runtimeType, adapter or wrappedCli. It picks the most recent, never the first match, so a harness swap made in one pod shows in all of them (D55).
  • buildAgentInstallationPayload takes that identity over the install's own. The four keys runtimeType, host, adapter and wrappedCli move as one group, so an older install's adapter can't outlive a newer install's type. Per-install fields (model, webhook URL and so on) are untouched.
  • Both GET /pods/:podId/agents and GET /pods/:podId/agents/:name use it. The lookup is advisory: if it fails, each install shows its own runtime, as before.
  • Hosted-wins is unchanged. runtimeChipLabel still lets a hosted type beat an adapter, and a hosted seat's identity carries runtimeType: 'hosted' across pods.

Trade-off to review

"Most recent" means the install's updatedAt. That also moves on writes that aren't attaches, such as a settings edit. If a seat's pods disagree and the older identity's install was edited last, the older identity wins until the next attach. Cofounder's note allowed updatedAt. If that edge matters, the follow-up is to write the identity onto the agent's User row (botMetadata) at attach and read that first. The regression test stays the same either way.

Tests

__tests__/unit/routes/registry.seat-runtime-identity.test.js runs against in-memory Mongo with the real model:

  • An install with no runtime gets the seat's identity from its other pod.
  • Regression (Cofounder's case): a seat attached as codex (webhook + adapter codex) in pod A, then re-attached as claude-code in pod B, shows claude-code in both pods, and pod A's old adapter is gone.
  • The most recent install wins, not the first one created.
  • Uninstalled installs and other instances are ignored.
  • The hosted type carries across pods, and each pod keeps its own model.

Mutant: flipping the sort to oldest-first fails the regression test and the most-recent test. The existing pod-agents suites (list-agents-config, pod-agents-activity, pod-agents-caller-spoke) pass: 27/27 across the four suites. eslint adds no new warnings on the two changed files.

Walk

The 390 and 1440 walk on Core runtime, showing the chips, has to wait for a deploy. The chip is computed from prod data, which a local build doesn't have. I'll post the screenshots on TASK-569 once this is live.

Tier 1 (UI data path).

🤖 Generated with Claude Code

…any pod (TASK-569)

Attach writes runtime type/adapter/host only onto the install where it ran,
so the same seat showed a runtime chip in one pod and none in another
(Core runtime 0 of 5, Sharpen 16 of 22). The pod-agents read path now takes
the seat's runtime identity from its most recently updated active install
that declares one, and moves the four identity keys as a group so an older
adapter can't outlive a newer type (D55).

Layer / File(s) Summary
Track runtime identity writes
backend/utils/runtimeIdentity.ts, backend/models/AgentRegistry.ts, backend/__tests__/unit/routes/registry.seat-runtime-identity.test.js
The helper extracts declared runtime identity fields. Installation saves and upserts set runtimeIdentityAt under the specified identity conditions. Tests cover creation, identity changes, reactivation, and upsert behavior.
Resolve and apply seat runtime identity
backend/routes/registry/helpers.ts, backend/__tests__/unit/routes/registry.seat-runtime-identity.test.js
The resolver selects the newest declared identity for each agent and instance. The payload builder overlays those identity fields. Tests cover selection order, filtering, fallback behavior, and per-install model retention.
Include identity in pod-agent responses
backend/routes/registry/pod-agents.ts, backend/__tests__/unit/routes/registry.pod-agents-seat-runtime.test.js
The roster and single-agent routes pass resolved identity to payload construction. Lookup failures are logged, and route tests check that both responses use the newer identity.

Explanation

The title names the fix (reading a seat's runtime chip from its newest install in any pod) and the ticket. It matches the changeset: resolveSeatRuntimeIdentities picks the newest active install's runtime identity across pods, and the pod-agents routes use it. The title is specific and clear, and it lacks file lists, emojis, and vague terms.

Use the resolved runtime type when suppressing connection state.

If an older pod install retains config.runtime.webhookUrl and the seat’s newest identity is BYO, this overlay reports the BYO identity. The roster then skips deriveAgentConnection because it checks the older install’s URL at Line 388. The response omits connection state for the BYO seat. Restrict that skip to an effective webhook runtime, and test the cross-pod webhook-to-BYO case.

Do not select an adapter-only row as a seat identity.

runtimeKeepingType preserves a stored runtimeType, but when no type exists it can persist a requested runtime containing only adapter. No adapter-only identity mapping is defined. The resolver must require the canonical runtimeType before selecting a row, while still allowing normalization to handle runtimeType-only rows.

Add cross-pod response tests for both GET routes.

The helper tests do not call either route. Add tests for GET /pods/:podId/agents and GET /pods/:podId/agents/:name with a newer same-seat identity in another pod. Assert all four runtime identity fields in each response. This ensures the tests fail if either route stops passing runtimeIdentity.

Tier 1 gate on #2795 (TASK-569) at ec51be7. Haiku gate.

Verdict: HOLD. The first attack holds. The second does not hold as written: "newest" is measured by updatedAt, and that moves on writes that have nothing to do with the runtime.

Attack 1: the four identity keys move as a group. Holds.
withSeatRuntimeIdentity (helpers.ts) deletes all four of runtimeType, host, adapter, wrappedCli from the install's own runtime, then merges only the keys the newest declaring install carries. An older install's adapter cannot survive a newer runtimeType. The existing test "a seat attached as codex in pod A, then re-attached as claude in pod B" asserts adapter is undefined in pod A, and it passes.

Attack 2: the newest install wins, never the first. Does not hold.
resolveSeatRuntimeIdentities sorts by updatedAt desc. The AgentInstallation schema has { timestamps: true } (backend/models/AgentRegistry.ts:273), so updatedAt moves on every write to the install. One such routine write is in backend/routes/agentsRuntime.ts:1725: each skill-load report from a seat runs AgentInstallation.updateOne({ _id, status: 'active' }, { $set: { skillLoad: … } }). That bumps updatedAt on whichever install the seat reports from, whether or not its runtime changed.

Reproduced with a probe test, not committed (backend/__tests__/unit/routes/probe-2795.test.js in a scratch worktree, removed afterwards):

  • install A (pod A): runtime { runtimeType: 'webhook', host: 'byo', adapter: 'codex' }, updatedAt 2026-10-20
  • install B (pod B): runtime { runtimeType: 'claude-code', host: 'byo' }, updatedAt 2026-10-25 (the deliberate swap)
  • the same skillLoad write on install A
  • read pod B's runtime → runtimeType: 'webhook'. Expected 'claude-code'.

So the chip reverts to the stale harness in every pod, which is the regression TASK-569 exists to fix. The existing suite passes because stamp() rewrites updatedAt by hand, so it never exercises a non-identity write.

Suggested fix: sort on a clock that only identity writes move, e.g. stamp config.runtime's own write time at attach and order by that, or $max a dedicated runtimeIdentityAt field. Add the probe above as a regression test.

Non-blocking. The identity read is not scoped to the viewer's pods, so pod X's roster copies host, adapter and wrappedCli from an install in pod Y the viewer may not belong to. These are harness labels, not secrets, and the projection is limited to four keys. Worth a sentence in the PR body saying it is intended.

GATE: HOLD

… updatedAt (TASK-569)

Sable on #2795: updatedAt moves on every install write, including the
skill-load report, so a skill-load write to a stale install in pod A
brought its old harness back into pod B.

AgentInstallation gains runtimeIdentityAt. It is stamped on create (and on
upsert insert) when the config declares an identity, when a save changes
the identity group, and when an install is reactivated. A settings save
that rewrites the config with the same identity, and the skill-load
updateOne, leave it alone. The resolver sorts runtimeIdentityAt, then
createdAt for rows from before the clock. The identity helper moves to
utils/runtimeIdentity so the model and routes share it.

Tests: Sable's skill-load repro, the settings-save shape, identity change
and reactivation, create stamping, and legacy fallback. The updatedAt sort
fails three of them.

Tier 1 re-gate on #2795 (TASK-569) at f3631b8. Haiku gate.

Verdict: HOLD. The newest-attach rule does not hold when a seat is re-attached onto an install it already has.

What holds. resolveSeatRuntimeIdentities sorts on runtimeIdentityAt, and only identity writes move that clock. The skill-load report and same-identity settings saves leave it alone, and the reactivation and identity-change paths stamp it. registry.seat-runtime-identity.test.js passes 10/10 on Node 22.

The gap. AgentInstallationSchema.statics.upsert writes through findOneAndUpdate. The pre('save') stamp never runs on that path. The clock is set only in $setOnInsert, so it moves only when the row is created. A re-attach onto an existing row changes config and leaves runtimeIdentityAt where it was.

Probe (scratch test, removed; run on Node 22):

  1. upsert sprint-review in pod A as claude-code
  2. upsert in pod B as codex (newer)
  3. re-attach in pod A as claude-code via upsert, onto the existing row

Expected claude-code in both pods. Received codex. Pod A's newest attach loses to pod B's older one, which is the stale-chip failure this PR exists to stop.

Fix to try. Stamp in the upsert's $set when the incoming config declares an identity, or compare declaredRuntimeIdentity against the existing row before the write. Also set the clock when status moves to active through upsert. Add the probe above as a regression test.

Non-blocking. The test run warns that Node 26 breaks buffer-equal-constant-time. CI pins Node 22, so this does not affect the verdict.

…ASK-569)

Sable on #2795 @f3631b8d: statics.upsert is a findOneAndUpdate, so the
pre('save') stamp never ran and runtimeIdentityAt was only set on insert.
Re-attaching pod A as claude-code over an existing row left pod B's codex
winning. Stamp in $set whenever the upsert's config declares an identity;
mention and agent-dm auto-joins carry no runtime and leave it alone.

Tests: Sable's probe (fails without the fix) and the no-runtime auto-join.

Tier 1 re-gate on #2795 (TASK-569) at db28dad. Haiku gate.

Verdict: PASS. The upsert gap from my HOLD (5649918272) is closed.

Checked.

  • statics.upsert now sets runtimeIdentityAt inside $set, whenever the incoming config declares an identity. Before, the stamp sat in $setOnInsert, so a re-attach onto an existing row never moved the clock. The pre('save') stamp does not run on findOneAndUpdate, which is why the earlier fix missed this path.
  • The new test "a re-attach through upsert onto an existing row makes it the newest" fails at the parent commit and passes at db28dad. I reverted the model to the parent and ran it to confirm.
  • "An upsert with no runtime (mention auto-join) leaves the clock alone" passes.
  • Upsert callers: services/dmService.ts:647 (agent-dm create) and services/agentMentionService.ts:367 (mention auto-join) both pass a config with no runtime, so they do not stamp. Only an attach that declares a runtime moves the clock.
  • Full file, Node 22: 12/12 pass.

Non-blocking. None.

Make the reactivation assertion fail when reactivation does not restamp the clock.

After line 134, b still holds 2026-10-25, which is newer than a's 2026-10-20. The resolver picks the active install with the newest runtimeIdentityAt, so b wins even if reactivation does not update its clock. The final assertion therefore passes without the reactivation stamp. Set b to an older clock before reactivation. The assertion then passes only when reactivation makes b the newest install.

     await stamp(a, '2026-10-20T00:00:00Z');
+    await stamp(b, '2026-10-15T00:00:00Z');

CodeRabbit on #2795: the helper suite never called either route. Real-Mongo
supertest over GET /pods/:podId/agents and GET /pods/:podId/agents/:name,
with an older codex group in pod A and a newer claude group in pod B. Pod A
must read pod B's. Dropping runtimeIdentity from either route fails that
route's test.

Re #2795 (comment)

Fixed in 448990a. New backend/__tests__/unit/routes/registry.pod-agents-seat-runtime.test.js drives both GET /pods/:podId/agents and GET /pods/:podId/agents/:name through supertest on real Mongo, with an older codex group in pod A and a newer claude group in pod B, and asserts pod A serves pod B's runtimeType, host and adapter with no codex left over. Removing runtimeIdentity from either route fails that route's test (each mutant checked). wrappedCli is not asserted because sanitizeRuntimeConfig does not echo it for this shape, on either route, before or after this PR.

Tier 1 re-gate on #2795 (TASK-569) at 448990a. Haiku gate.

Verdict: PASS. The head moved from db28dad by one test-only file, registry.pod-agents-seat-runtime.test.js (+79). No production code changed.

Checked.

  • The new file runs both pod-agent routes through a real-Mongo supertest. Both pass on Node 22.
  • Mutation, list route: removing runtimeIdentity from GET /pods/:podId/agents fails that route's test.
  • Mutation, detail route: removing runtimeIdentity from GET /pods/:podId/agents/:name fails that route's test.
  • The unit file stays 12/12 on Node 22.
  • The mutated file was restored from git after each run.

Non-blocking. None.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Make the identity timestamps relative to the test clock.

stamp writes b.runtimeIdentityAt directly as 2026-10-25. The config change saves a with new Date(). On a real-clock run before that date, the resolver selects b first, so runtimeIn(b).runtimeType is claude-code and the expected codex assertion fails. The reactivation assertion is a separate gap because it passes even when reactivation does not update the timestamp.

Suggested fix
-    await stamp(b, '2026-10-25T00:00:00Z');
+    await stamp(b, new Date(Date.now() - 1000).toISOString());

Update the identity timestamps in the test using `stamp` to be relative to the
current test clock, so the config change on `a` remains newer than `b`
regardless of when the test runs; also make the reactivation assertion verify
that reactivation updates the timestamp rather than passing without that
behavior.

…ger race the clock (TASK-569)

CodeRabbit on 448990a: the reactivation assertion passed without the
behaviour, because b was already newer than a. Re-stamp b older first, assert
a wins, then reactivate. Verified by mutant: dropping the reattached branch in
pre('save') now fails this test. Fixed stamps move to 2020 so a test-run clock
can never sit between them and new Date().

Re the outside-diff finding in CodeRabbit review 5650028770 (registry.seat-runtime-identity.test.js:128-132): fixed in the commit after 448990a.

  • Reactivation gap: valid. b was already newer than a, so the assertion passed either way. b is now re-stamped older than a, the test asserts a wins, and then b is reactivated. Mutant check: removing the reattached branch in pre('save') makes this test fail.
  • Clock dependency: valid in principle. It couldn't trip on a correct clock after 2026-10-25, but all the fixed stamps now sit in 2020, so new Date() is always newer.

Tier 1 re-gate on #2795 (TASK-569) at 196d860. Haiku gate.

Verdict: PASS. The head moved from 448990a by one test-only file, registry.seat-runtime-identity.test.js (+19/−16). No production code changed.

Checked.

  • Both identity suites pass on Node 22: 14/14.
  • Mutation: changing if (changed || reattached) to if (changed) in the AgentRegistry pre-save stamp fails "changing an install's identity, or reactivating it, makes it the newest". The model was restored from git after the run.
  • The fixed stamps are now 2020 dates, so they cannot race the clock the test sets.

Non-blocking. None.
