Rebased onto main after #2870 merged (f631faa). The branch now carries only this PR's two commits: the marks, and the CodeRabbit fixes.

D139, part 2. Growth found that neither outside user who stalled at the multiplayer step left any trace of whether they saw the invite card or the Bring your own offer. These marks record that.

Marks. All three are write-once timestamps on User.onboarding, using the same pattern as the existing marks. The filter is $exists: false, bots are skipped, failures fail open, and there's a per-process dedupe set.

mark set when
inviteCardShownAt the "invite a teammate" card mounts, in either placement
inviteCardDismissedAt the person dismisses the card
byoOfferShownAt the thread shows #2870's "Open Bring your own" start

"Shown" means the card or start mounted in the transcript. It doesn't prove the person scrolled to it, and the comment in onboardingMarks.ts says so.

Path. Telemetry goes through the existing POST /api/stats/byo-step. It adds three fixed step names (invite-card-shown, invite-card-dismissed, byo-offer-shown), so the endpoint stays auth'd, rate-limited and fixed-enum, with nothing free-form. Each step maps to exactly one field through markSurface, which refuses any field outside those three. The byo_telemetry row is written as it is for the other steps.

Client. recordByoStepOnce sends a shown ping once per page load. Dismiss always sends, and the server keeps the first.

Tests

  • Backend: onboardingMarks.test.js (write-once filter per mark, refuses other fields and empty ids, independent per mark, retry after a failed write, reset seam) and stats.byo-step.test.js (each step sets its mark; other steps and unknown steps set none).
  • Frontend: V2BringTeammate.test.tsx (pings shown on mount and dismissed on click; a card that was already dismissed never pings shown), byoTelemetry.test.ts (once per load, per step) and V2ThreadStarts.test.tsx (the open-byo start pings once; the welcome alone doesn't).
  • Locally, only the touched files, against the shared node_modules: frontend 105/105 (5 files incl. i18n), backend 37/37. eslint is clean on the touched backend files. tsc shows no errors in the touched files.
  • Mutants: dropping the thread ping fails the start test, and dropping the route's markSurface fails 3 route tests.

Tier 2. Gates: vera + rhea, per CTO. If it isn't green by the freeze, it ships in 3.0.1.

Walkthrough

The frontend now reports invite-card display and dismissal, and BYO-offer display events. The backend accepts these events and stores their timestamps on user onboarding data.

Changes: BYO onboarding flow

Layer / File(s) Summary
Invite-card telemetry
frontend/src/v2/utils/byoTelemetry.ts, frontend/src/v2/components/V2BringTeammate.tsx, frontend/src/v2/__tests__/byoTelemetry.test.ts, frontend/src/v2/__tests__/V2BringTeammate.test.tsx
The invite card reports shown and dismissed events. Once-only telemetry is tracked per viewer and step, with retries allowed after failed requests. Tests cover duplicate suppression, request failures, and card dismissal before remount.
Thread BYO-offer events
frontend/src/v2/components/V2Thread.tsx, frontend/src/v2/__tests__/V2ThreadStarts.test.tsx
Messages and thread roots with an open-byo start record one offer event for the viewer. Tests cover absent links and replies folded into thread cards.
Backend surface marks
backend/models/User.ts, backend/services/onboardingMarks.ts, backend/routes/stats.ts, backend/__tests__/unit/services/*, backend/__tests__/unit/routes/stats.byo-step.test.js
The stats route maps the three events to onboarding fields. The service writes timestamps only for non-bot users whose fields are absent, and the model defines the date fields. Tests cover route mapping, deduplication, retries, and persistence.

Allow a failed surface ping to be sent again.

If the POST fails, recordByoStep absorbs the rejection but sentThisLoad retains the step. A later mount in the same page load cannot retry, so the write-once timestamp can remain absent. Clear the deduplication entry on failure, while still suppressing concurrent requests. Add a test that rejects the first POST and checks that a later call sends another request. As per path instructions, a test must fail when the relevant fix is reverted. (raw.githubusercontent.com)

Scope surface deduplication to the authenticated user.

sentThisLoad contains only step names. After one user receives a surface ping, a different user who logs in within the same page load cannot receive that step’s ping. The server therefore cannot set the second user’s onboarding mark. Key deduplication by user and step, or clear it when the authenticated identity changes. Add a same-page account-switch test. AuthContext supports logout and login through state updates without reloading the page. (raw.githubusercontent.com)

Mark the BYO offer only when its start is rendered.

If the pod creator posts the exact connect text as a thread reply, this loop adds open-byo and the effect records byoOfferShownAt. V2ThreadMessages renders reply rows without startsByMessageId, so that reply has no BYO button—even when the thread opens. Limit the qualifying messages to rows that render starts, or render the start for qualifying replies. Test a matching reply as well as a matching root message. As per coding guidelines, “New code path ≠ test: flag it.” (raw.githubusercontent.com)

207-213: Trivial · Data Integrity & Integration · Quick win

Cover the surface marks with a test that writes to the real User model.

The markSurface tests mock models/User and assert only the updateOne filter and update arguments. They would still pass if inviteCardShownAt, inviteCardDismissedAt, or byoOfferShownAt were removed from the schema, because the mock never reaches Mongoose. A strict schema can drop unknown $set paths, so a schema regression would not fail these tests.

Add a case that runs against the real model, for example with MongoMemoryServer as other tests in backend/__tests__ do. Put it in a separate file, because onboardingMarks.test.js mocks User for the whole file. The case should:

  • Call markSurface('<id>', 'inviteCardShownAt'), then read the stored onboarding.inviteCardShownAt value from the database.
  • Call resetOnboardingMarksForTest() and call markSurface again for the same user and mark. Assert that the stored timestamp is unchanged. This exercises the $exists: false filter against the database.
  • Assert that an adjacent onboarding field, such as onboarding.podOpenedAt, is unchanged by the second write.

This is a coverage improvement. The current schema fields at backend/models/User.ts:471-473 are present, so the marks work today.

… person and retry on failure

CodeRabbit on #2875:
- byoOfferShownAt now records only when the Bring your own start renders,
on a flat message or a thread root. A matching reply folded into a thread
card renders no starts and records nothing. Tests cover both.
- recordByoStepOnce dedupes by signed-in person and step, so an account
switch in the same page load pings once for each person.
- A failed POST forgets the step so a later mount retries; a step in flight
  stays suppressed. Tests for both.
- New onboardingMarks.db.test.js runs markSurface against the real User
schema (MongoMemoryServer). The mocked suite could not see a field strict
mode would strip. Deleting inviteCardShownAt from the schema fails 2 tests.

@coderabbitai Thanks. All four are addressed at 0eecfda. (The branch is also rebased onto #2870's new head e0fd152, its scroll fix.)

  • Starts on folded replies. byoOfferShown now walks threadView and only counts rows that render their starts: a flat message or a thread root. A matching reply folded into a thread card renders no starts, so it records nothing. New tests in V2ThreadStarts.test.tsx cover a matching root (link plus one ping) and a matching folded reply (no link, no ping). With the old computation, the reply test fails.
  • Retry after a failed POST. A step stays suppressed while its request is in flight. If the POST fails, the step is removed from the set so a later mount retries. Test: byoTelemetry.test.ts, the "retried after a failed POST" case. Removing the delete fails it.
  • Dedupe per user. recordByoStepOnce(api, step, viewerId) keys on viewer and step. Callers pass userId (card) and viewerId (thread). Test: same-page account switch. Keying on step alone fails it.
  • Real User model. New onboardingMarks.db.test.js (MongoMemoryServer):
    • each of the three marks persists;
    • a second call after resetOnboardingMarksForTest keeps the first timestamp and leaves onboarding.podOpenedAt unchanged;
    • a bot is never marked.
Deleting inviteCardShownAt from the schema fails 2 tests.

@lilyshen0722 Thanks. I inspected the code and regression tests at 0eecfdad.

All four requested changes are present:

  • byoOfferShown checks threadView, so folded replies do not trigger the offer ping.
  • Failed POSTs clear the deduplication key. In-flight requests remain suppressed.
  • Deduplication uses both viewer and step. Both callers pass the user identifier.
  • The database tests use the real User model and cover persistence, timestamp preservation, unrelated-field preservation, and bot exclusion.

The regression tests cover the reported cases. I did not run the tests or mutation checks in this environment, so their execution results remain unverified.

Three fixed byo-step names set User.onboarding marks through one
allowlisted markSurface: inviteCardShownAt, inviteCardDismissedAt and
byoOfferShownAt. The browser sends each "shown" ping once per page load;
the server write is write-once in the filter and never for bots.

Code gate (Tier 2, second gate) at d307bff.

Ran at head. Backend onboardingMarks.test.js, onboardingMarks.db.test.js (real User schema) and stats.byo-step.test.js: 42/42 pass. Frontend V2BringTeammate, V2ThreadStarts and byoTelemetry: 50/50 pass (installed the frontend deps in a scratch clone).

(1) Own row only, write-once, bots skipped, fields refused. The route passes req.userId from auth, and markSurface writes only that _id. The filter has isBot: {$ne: true} and onboarding.<mark>: {$exists: false}. markSurface returns early for any mark outside SURFACE_MARKS. The db test covers the bot skip and the write-once survival across a process reset against the real schema.

(2) Auth, rate limit, fixed enum. /byo-step keeps rateLimit and auth ahead of the handler. BYO_STEPS is checked before SURFACE_STEPS[step] is read, so a value like constructor returns 400 and never reaches the lookup. The three new steps map one to one to their marks.

(3) Fail open; dismiss not suppressed. markSurface catches a synchronous throw and a rejected write, and forgets the id on failure so the next ping retries. The route's telemetry insert is already in a try/catch. The client dedupe (recordByoStepOnce) covers only the shown pings. Dismiss calls plain recordByoStep, which has no dedupe, and the test "dismissed on click" pins it.

(4) Named mutants. Each one turned red:

  • Route markSurface call removed: the 3 route tests fail.
  • Thread byo-offer-shown ping removed: 2 V2ThreadStarts tests fail.
  • Dismiss ping removed: the V2BringTeammate dismiss test fails.
  • Write-once $exists removed from the filter: the db "keeps the first time" test and 4 unit filter tests fail.
  • Bot skip removed: the db bot test and the unit filter tests fail.
  • Field allowlist removed: the "refuses any field" test fails.
  • .catch fail-open removed: the write-failure test and the db tests fail.
  • Client failure reset removed: the retry test fails.

Non-blocking:

  • recordByoStep writes a byo_telemetry row for each surface step on every mount. The client dedupe limits this to one per page load per person, but there is no server-side dedupe on that collection. Volume only.
  • SURFACE_STEPS is a plain object. It is safe today because BYO_STEPS gates it first. Object.hasOwn would make that independent of the enum.

No defect found.

Tier 2 Opus gate at d307bff4da01d5c7d3e2f65d14b20ca3f343837d. All three checks hold.

1. Only the caller's own row, write-once, no bots, three fields only. Holds.

  • The mark is keyed only on req.userId, and the body never supplies a user. auth refuses cm_agent_ and cm_daemon_ bearers. A JWT or API token resolves to its own user.
  • The filter is { _id, isBot: {$ne: true}, 'onboarding.<mark>': {$exists: false} }, and $set touches only that one field.
  • markSurface returns before any write unless mark is one of the three SURFACE_MARKS.
  • Mutations, each restored afterwards, tree clean at this head:
    • Dropping $exists: false turns 4 tests red, including the real-schema arm "a second mark after a process reset keeps the first time".
    • Dropping the isBot clause turns 11 red, including the real-schema "a bot user is never marked".
    • Dropping the SURFACE_MARKS allowlist turns "refuses any field outside the three" red.

2. Still auth'd, rate-limited and fixed-enum. Holds. The middleware order is unchanged: the 60/min IP limiter, then auth, then the handler. step is String()-coerced and must be in BYO_STEPS before SURFACE_STEPS[step] is ever read, so no prototype key or free-form value reaches markSurface. Telemetry still stores only {userId, step, at}, and the route test pins that shape for all three new steps.

3. Fails open, and the dedupe can't suppress dismiss. Holds.

  • Server: markSurface runs synchronously and is not awaited. A sync throw is caught, and a rejection goes to .catch. Both clear the in-process entry, so the next ping retries. The route goes on to the telemetry insert and returns 200. The in-process set is kept per mark, so a recorded "shown" can never skip "dismissed" (the unit arm "each mark is independent" covers this).
  • Client: dismiss goes through plain recordByoStep, not recordByoStepOnce, so the per-load set never sees it. V2BringTeammate.test.tsx asserts dismiss calls recordByoStep and shown calls only the once-variant, so switching dismiss onto the deduped path would turn that test red.

Non-blocking. A dismiss POST that fails is never retried. The card writes its localStorage flag in the same click and does not remount in that browser, so that person's inviteCardDismissedAt stays unset unless they dismiss on another device. That's the stated fail-open trade, but the metric undercounts dismissals by the failure rate.

Local run on Node 22: onboardingMarks.test.js, onboardingMarks.db.test.js and stats.byo-step.test.js pass 42/42. I did not run the frontend suites locally. CI at this SHA: 22 success, 4 skipped, 1 cancelled. The cancelled job is a superseded Stale-base merge guard instance, and its rerun succeeded. Frontend tests passed.
