feat(dev): ./dev.sh up --ephemeral with per-worktree slots (TASK-619) - #2970
Adds ./dev.sh up --ephemeral, so each git worktree runs its own local stack on its own ports and databases, and ./dev.sh gc removes expired slots.
What
./dev.sh up --ephemeral starts a native Node 20 backend (tsc build, node dist/server.js) and a vite build + vite preview frontend on the worktree's slot ports.
Each slot gets its own Postgres 17 and Mongo 8.2 containers on their own volumes, bound to 127.0.0.1. Slots do not touch the shared compose services.
The backend gets a per-slot session secret and local login user, generated once into the slot directory. A slot reports up only after its local login succeeds.
Slot registry at ~/.commonly/dev/slots.json, guarded by a mkdir lock. Slots 1..8 (COMMONLY_DEV_MAX_SLOTS), backend 5100+10n, frontend 5101+10n, Postgres 5102+10n, Mongo 5103+10n, 24 h TTL. Re-running from the same worktree replaces its running servers.
./dev.sh gc stops the slot's recorded processes, then removes its containers and volumes. A slot stays claimed if any of them cannot be removed.
The registry fails closed: a missing file is empty, but a corrupt file or a wrong shape stops the caller.
Verification
bash -n on the new script; registry rejects corrupt and wrong-shape input.
Live: one slot booted against its own Postgres and Mongo. The backend logged a connection to its slot database, the login probe returned a token, and the preview served 200.
Live: gc on an expired slot stopped its processes, removed both containers and both volumes, removed its directory, and freed the slot.
Not verified live: two worktrees booting at the same time. The host's test-database container cap refused the second slot's containers. Each slot uses two database containers, so the cap allows two slots at a time.
Not verified live:gc with Docker down (the code path leaves the slot claimed; not exercised).
One native backend and one vite-preview frontend per worktree, on that
worktree's ports, with its own Mongo and Postgres database on the shared
compose pair. A locked registry in ~/.commonly/dev/slots.json assigns the
slot, and ./dev.sh gc reaps slots past their 24 h TTL.

The changes add worktree-specific ephemeral development slots. The scripts allocate slot-specific ports and databases, start backend and frontend services, record process IDs, and provide a command to clean up expired slots.
Changes: Ephemeral development slots

Summary
Slot registry scripts/dev-slots.mjs
The registry stores slots with a 24-hour TTL. It reuses a slot for the same worktree or assigns the lowest available slot, records ports and process IDs, and supports expiry listing and removal.
dev.sh up --ephemeral delegates to the startup script; other up invocations retain the existing Compose flow. The script starts slot-specific databases and backend and frontend services, checks readiness and local login, and records verified process IDs.
dev.sh gc delegates cleanup. The script finds expired slots, stops processes only when their PIDs match the expected commands, removes their containers and volumes, then removes slot files and registry entries.

Supply the credentials required by local dev login.
On a fresh shell without LOCAL_DEV_LOGIN_EMAIL and LOCAL_DEV_LOGIN_PASSWORD, setting LOCAL_DEV_LOGIN_ENABLED=true does not create a login: ensureLocalDevLogin() skips bootstrap when either value is missing. Compose supplies defaults, but this native launch does not. Supply slot-local development credentials or require them explicitly before promising the fixed dev login. (raw.githubusercontent.com)

Do not emit an unquoted directory into eval.
If COMMONLY_DEV_DIR or the home directory contains a space, SLOT_DIR=... is not a valid standalone assignment when scripts/dev-ephemeral.sh evaluates it. Startup then fails after claiming a slot. Remove SLOT_DIR from the evaluated output and construct it in the shell from DEV_DIR and SLOT_N, or shell-quote the emitted value. As per path instructions, review comments must identify a correctness bug or broken contract.

Found by booting two worktrees for real:
- the shared mongo/postgres pair has fixed container names, so every
worktree must use the same compose project (-p commonly); a second
project failed with a name conflict.
- the pids recorded were the background subshell, not node. Launch with
exec and detached stdio, and record the PID that listens on the port.
- Postgres roles: the shared volume's superuser is `commonly`, not
`postgres`. Admin and app credentials are configurable.
- gc drops Mongo with the backend's mongoose; the mongo image has no
mongosh. The commonly role cannot dropDatabase on slot DBs, so the
Mongo drop is best-effort and reported as a warning.

Bound the Mongo connection wait in gc.
gc_ephemeral holds the registry lock while it drops each expired slot's Mongo database. The mongoose.connect call has no server selection timeout, so it uses the default of about 30 seconds. If Docker is running but the Mongo container is stopped, each expired slot can wait that long. up stops waiting for the lock after 150 attempts at 0.2 s, which is also about 30 seconds. A gc run that reaches such a slot can therefore make a concurrent up fail with "registry lock is held".
Set a shorter bound on this cleanup connection, for example 5000 ms:

…stener to be ours (TASK-619)
The backend inherited the whole shell environment, so a prod secret exported
in the caller's shell reached a local slot. It now starts under env -i with
only PATH, HOME, TMPDIR and LANG plus the slot's own settings.
The health check only proved that something answered the slot port. A stale
server from another slot would have been recorded as this slot's PID. The
listener must now be the PID we launched.

… CORS (TASK-619)
Each slot now runs its own Postgres 17 and Mongo 8.2 containers on their own
volumes, bound to 127.0.0.1. The shared compose services are no longer touched,
so the slot's database names, credentials and removal are its own. gc removes a
slot's containers and volumes; a slot stays claimed if any of them cannot be
removed, so its number is not reused while its data exists.
The backend gets a per-slot session secret and local login user (generated
once into the slot directory) and FRONTEND_URL for CORS. A slot is only
reported up after the local login succeeds, which exercises both.
Registry: a missing file is an empty registry; any other read or parse
error, or a wrong shape, stops the caller. Launched PIDs are recorded as soon
as they start, so a failed run leaves something the next run or gc can stop.
lsof is found through PATH, with /usr/sbin added for macOS.

Thread on the compose project name (scripts/dev-ephemeral.sh, line 16): not applicable now. Slots no longer run through compose, so there is no project name to match.
Verification: one slot booted live against its own Postgres and Mongo. The login probe returned a token and the preview served 200. gc on an expired slot removed its processes, containers and volumes. Two worktrees booting at the same time is not verified: the host's test-database cap refused the second slot. The PR body says so.
Self-review round (author review, COMMENT). Checked the diff against the TASK-619 done-when list:
Each ephemeral slot runs its own Postgres 17 and Mongo 8.2 on its own named volumes (commonly-slot--pgdata, commonly-slot--mongodata). Slot secrets are generated per slot into a 0600 secrets.env. Nothing reuses another worktree's volume.
A slot is reported up only after the backend logs its ready line and a local login returns a token.
gc stops the slot's processes, removes its containers and volumes, and keeps the slot claimed if Docker is down or removal fails.
Live, on one slot: up, login, preview 200, Postgres connected to the slot's own database. gc on an expired copy removed processes, containers and volumes.
Fixed in this round: the nine open CodeRabbit threads are answered in one PR comment, with the fix or the reason for each.
Not run: two worktrees booted at once. The host-wide seat-docker-guard cap (4 database containers) refuses a second slot. Needs Lily's ruling: raise the cap to 8, or share one Mongo across slots.

Do not persist failed secret generation.
If either openssl rand command fails, echo can still succeed and leave an empty secret in secrets.env. The next run sees the file and does not regenerate it, so login remains broken until the file is removed. Check both generation commands before writing, then replace the file only after both secrets exist. As per coding guidelines, “Errors propagate with context. Verify slot ownership before signaling a recorded PID.
dev-slots.mjs stores only numeric PIDs for each slot. stop_pid accepts any live process whose command matches dist/server.js or vite. If the PID is reused by another slot, both up and gc can signal that slot's process. Check the PID against this slot's identity, such as its expected listening port and worktree, before calling kill. The existing wait_port_free checks only this slot's ports and does not prevent the cross-slot signal.

Answers to the nine CodeRabbit threads, at head 15ad10c. Each names the commit or the reason. Thread links are below.
discussion_r4408658515 (CORS origin): fixed. The backend launch sets FRONTEND_URL to the slot's frontend origin (dev-ephemeral.sh, backend env block), and the CORS policy reads it.
discussion_r4408658518 (Mongo role on the slot database): not applicable. Each slot's Mongo is its own container, with no auth and bound to 127.0.0.1. No shared service and no role grant are involved.
discussion_r4408658525 (existing backend owns the readiness response): fixed. A running slot's recorded servers are stopped, and the port must be free, before a replacement starts. The listener PID must equal the PID the script launched.
discussion_r4408658529 (claim kept when DB deletion fails): fixed. The registry entry is dropped only after the containers and volumes are removed. A Docker outage or a failed removal keeps the slot claimed.
discussion_r4408658533 (corrupt registry): fixed. load() returns empty only on ENOENT. Invalid JSON or a wrong shape throws.
discussion_r4408802878 (shared Mongo compose configuration): not applicable. The script no longer uses docker compose or a mounted mongo-init file. Each slot's containers are created directly.
discussion_r4408802882 (Postgres credentials): fixed. The container is created with PG_APP_USER and PG_APP_PASSWORD, and the backend connects with the same two values. Nothing is read from a compose .env.
discussion_r4408802884 (lsof through PATH): fixed. lookup is through command -v after /usr/sbin and /sbin are added to PATH, and a missing lsof stops the run with a message.
discussion_r4433193888 (sign-in under env -i, dev-ephemeral.sh:255): already correct at 15ad10c. JWT_SECRET and the login email and password come from the slot's secrets.env, which is sourced before launch and passed on the env -i line. The readiness check waits for "[local-dev-login] Ready" and then logs in once. Live: slot 2 runs from this worktree, which has no backend/.env. Its login returned a token.
