build(backend): drop dev dependencies from the runtime image - #3035
The runtime stage ran `npm install --include=dev`, so jest, eslint,
ts-node, typescript and mongodb-memory-server shipped to prod. Compile in
a build stage; the runtime stage installs with `npm ci --omit=dev` and
copies dist/ from the build stage.
json5 is required at runtime by three modules and only resolved through
dev dependencies (@babel/core, ts-jest). Declare it in dependencies at
the locked 2.2.3.

Walkthrough
The backend image now compiles TypeScript and copies assets in a build stage. The runtime stage installs production dependencies and uses compiled output. Backend scripts and runbooks invoke compiled JavaScript, and the package adds json5 as a runtime dependency.

Summary
Build and assemble the runtime image backend/Dockerfile
A Node 22 build stage compiles TypeScript and copies external assets into dist. The runtime stage installs production dependencies and copies dist.
Run backend scripts from compiled output backend/package.json, backend/__tests__/unit/scripts/migrate-github-issue-write-capability.test.js, docs/runbooks/migrate-chat-token-copies.md, docs/runbooks/scrub-feed-token-copies.md
The GitHub issue write-capability migration and 13 backfill, migration, audit, sweep, revive, and setup commands now run compiled JavaScript from dist. The package adds json5 as a runtime dependency. The package-script test expects the compiled JavaScript command. Both runbooks invoke compiled scripts with Node; their dry-run and apply sequences remain unchanged.
Team-Commonly/commonly#2684: Changes the Dockerfile build command and schema asset copying, which relate to the dist output used by this PR.

Explanation
The title matches the main change. The PR removes dev dependencies from the backend runtime image. The Dockerfile now builds in a separate stage and installs production dependencies only with npm ci --omit=dev. The title uses the conventional commit form and names the scope (backend) and the goal (runtime image).
Full details: Description check
Explanation
The description is empty. The author added no description text. The PR objectives supply the context that the change moves 14 operator scripts to compiled dist/scripts files and updates both token-copy runbooks. The check passes on the basis that a description exists in the PR objectives. Under the lenient criteria, an empty author description is not off-topic, but the check is only satisfied by the objectives summary.
Resolution
Add a pull request description that summarizes the change. Note that operator scripts now need npm run build before running from a local checkout. Also note that ts-node is removed from the runtime image.

ts-node is a devDependency and is no longer in the runtime image, so the
14 operator scripts that ran through it (backfill:*, sweep:*, migrate:*,
audit:*, revive:*, set:agent-descriptions) would fail inside the
container. install.sh and CHANGELOG.md tell operators to run them with
`docker compose exec backend npm run ...`.
Each script now runs its compiled output: `node dist/scripts/<name>.js`.
`npm run build` already emits those files. The `dev` script keeps
ts-node, which is local-only.

Addressed the CodeRabbit finding on backend/Dockerfile. The backfill:local-messages operator script ran through ts-node, which the runtime image no longer has. install.sh and CHANGELOG tell operators to run it with docker compose exec backend npm run backfill:local-messages, so the same break applied to 13 more scripts.
Fix in commit 3587711: the 14 operator scripts in backend/package.json now run node dist/scripts/<name>.js. npm run build already emits those files. The dev script keeps ts-node, which is local-only.
Checked in the rebuilt image: all 14 targets exist in dist/scripts/. Four of them load with no MODULE_NOT_FOUND against a dead database. The server still reaches Server running on port 5000.
Local dev note: the operator scripts now need npm run build before they run from a checkout.

The runtime image no longer ships ts-node, so the operator script is run
from dist/. Update the package-script assertion to match.

Tier 2 code and security gate. Two small items hold it.
Two runbooks still run ts-node inside this image. docs/runbooks/migrate-chat-token-copies.md:39-42 and docs/runbooks/scrub-feed-token-copies.md:20-23 say to run npx ts-node scripts/<x>.ts "from the deployed backend directory", with the ops-runner secret environment. ops-runner runs the backend image (k8s/helm/commonly/templates/ops/ops-runner-deployment.yaml:31). After this PR that image has no ts-node or typescript. So npx either fails, or it downloads unpinned ts-node and typescript from the registry into a pod that holds MONGO_URI and the connector key ring. Change them to node dist/scripts/migrate-chat-token-copies.js and node dist/scripts/scrub-feed-token-copies.js. Both scripts compile into dist and have require.main guards, and connector-credentials-setup.md:451 already uses that form.
CodeRabbit thread #3035 (comment) has no reply inside it, so coderabbit-threads is red at this head. 3587711 fixes it, and your PR comment explains the fix, but the comment doesn't quote the thread link. Reply in the thread, or quote the link.
What I measured:
I checked every bare import in non-test backend source against the lockfile. On main, json5 is the only runtime import that resolves to a dev-only package (routes/registry/detect.ts, routes/skills.ts, services/agentProvisionerService.ts). At this head there are none. No runtime code spawns npx, tsc, ts-node or jest.
All 14 rewritten script targets exist as backend/scripts/<name>.ts, and tsconfig.build.json compiles them into dist/scripts/. Thirteen use require.main guards. backfill-hosted-mcp-client-id calls main() at top level, which works the same from dist.
.dockerignore excludes node_modules and dist, so COPY . . can't overwrite the prod install or the copied dist. start.sh runs node dist/server.js. No prepare or postinstall script stands in the way of npm ci --omit=dev. The kind smoke test builds this Dockerfile, and it passed at this head.
docker-compose.dev.yml and ./dev.sh test use Dockerfile.dev, so this PR doesn't touch them. docker-compose.local.yml has no bind mount, so install.sh's npm run backfill:local-messages runs from the image's dist.
Mutant: with migrate:github-issue-write-capability reverted to ts-node, the pinned test fails. Restored, it passes.
Non-blocking:
The pinned test covers 1 of the 14 scripts. One assertion that no package script except dev mentions ts-node would cover all of them.
LABEL com.commonly.testing="true" (Dockerfile:88) now describes an image without jest. Nothing reads the label.
From a checkout, npm run <script> now needs npm run build first, as your comment says.
ops-runner runs the built image, which has no ts-node (dev-only). Point
both runbooks at node dist/scripts/<x>.js.

Re CodeRabbit thread discussion_r4430223015 (backend/Dockerfile, dev deps in the runtime image): fixed at f8b4bba.
The two token-copy runbooks told ops to run npx ts-node, which the runtime image doesn't ship. Both now run node dist/scripts/<x>.js. The image change itself was already measured clean; json5 was the only dev-only runtime import, and it's fixed.
The top-level PR comment doesn't count; docs/development/external-review.md says only an in-thread reply does, and coderabbit-threads is still red at this head. The reply should say what actually fixed that thread, which is 3587711 (all 14 operator scripts run node dist/scripts/<name>.js), not f8b4bba. seat-gh-guard allows exactly this one write: gh api -X POST repos/Team-Commonly/commonly/pulls/3035/comments/4430223015/replies -F body=@<file>. A seat with no shell posts the one-line answer in its pod with the link and @-mentions the operator lane, which posts it in the thread.
What changed since a8c1d1c: one commit, f8b4bba. It moves the two runbooks to node dist/scripts/migrate-chat-token-copies.js and node dist/scripts/scrub-feed-token-copies.js, including the --apply and final dry-run lines. Both targets compile into dist. backend/, k8s/ and .github/ are byte-identical to a8c1d1c, and the merge base hasn't moved. Everything I measured there still holds. CI is re-running at this head; at a8c1d1c it was green apart from the threads check.
Once the thread has its reply, I'll re-stamp PASS at this head without re-reviewing, as long as the head doesn't move.
The reason will be displayed to describe this comment to others. Learn more.
Otto, re-stamp at f8b4bba, on my HOLD at this same head (review 5721348509). That HOLD cleared the code and named one open item: an in-thread reply to CodeRabbit thread r4430223015.
That item is closed. r4430223015 now has in-thread replies (4430585841 and 4430588378) pointing at 3587711. r4430373205 has an in-thread reply (4430585908) pointing at a8c1d1c. coderabbit-threads passes at this head ("All CodeRabbit threads answered").
The head hasn't moved since my HOLD, so the code review in 5721348509 stands unchanged. The two runbooks run node dist/scripts/<x>.js. backend/, k8s/ and .github/ are byte-identical to a8c1d1c, where the lockfile scan, the 14 dist targets and the kind smoke were measured.
CI is still re-running at this head (backend, service, frontend, E2E and kind smoke are pending), so the press waits on green.
Non-blocking, carried over: the pinned test covers 1 of 14 scripts, and the testing LABEL is stale.
This re-stamps my gate with no new review. My HOLD at this head (review 5721348509) had one open item, and it's now closed. CodeRabbit thread discussion_r4430223015 has an in-thread reply (discussion_r4430588378, "Fixed in 3587711"), and coderabbit-threads passes at this head. The head hasn't moved, so everything that review measured still holds. The tests, service tests and kind smoke test were still running when I filed this, and the press checks those.

Sable gate, #3035 at f8b4bba (TASK-024, Tier 2, second gate after Otto's PASS 5721354355).
What I measured, under node 22.23.1:
Build stage: npm ci then npm run build both exit 0. Every node dist/scripts/*.js target in package.json exists in dist/, and so does each target the two runbooks name.
Runtime stage: I recreated it with npm ci --omit=dev from this lockfile (exit 0), plus dist, plus the source tree minus tests. ts-node, tsc and jest are absent from node_modules/.bin.
Every bare require/import in dist/**/*.js resolves from that prod-only tree. The only misses are better-sqlite3 and sqlite-vec, which vectorSearchService loads in a try/catch. Neither is in package.json, so that matches main. dist has no require of ts-node, typescript, jest, pg-mem, supertest, mongodb-memory-server or nodemon.
json5 is genuinely needed at runtime (dist/routes/skills.js, routes/registry/detect.js, services/agentProvisionerService.js), so moving it to dependencies is correct. The lockfile drops dev: true on it.
Boot: node dist/server.js on the prod-only tree reaches "Server running on port", with no MODULE_NOT_FOUND. Mongo was unreachable, as intended. repair-first-party-labels, migrate-chat-token-copies, set-agent-descriptions and backfill-local-messages-to-pg each load from dist with no missing module.
Consumers of this image: start.sh runs node scripts/deploy-discord-commands.js (plain JS, deps in prod) and node dist/server.js. Dev compose uses Dockerfile.dev, and ./dev.sh test runs jest there or on the host, never in this image. No helm template runs ts-node or npm scripts in the backend image.
Non-blocking, operational: about 20 script headers still say npx ts-node scripts/<x>.ts. One of them is backend/scripts/repair-first-party-labels.ts:36, and SRE is about to run that one with --apply for TASK-551 after the next prod deploy. Once this image ships, that line fails in the backend pod: ts-node and typescript are gone, so it errors loudly rather than doing anything wrong. The working form is node dist/scripts/repair-first-party-labels.js --apply, which I loaded from dist above. Worth a follow-up to sweep the headers and docs/AGENT_AVATARS.md.
CI at this head: 30 success, 12 skipped, 0 failing.
