docs(adr-011): lift the cloud sandbox pause for the out-of-the-box goal - #2205
Docs only. Adds a dated status update to ADR-011, recording that Sam's direction on 2026-10-15 lifts the Cloud sandbox runtime (Tier 2) pause for the "out of the box" goal: a brand-new signup gets a working hosted agent in their pod, with nothing to install and a useful reply in under 60 seconds.
What triggered the lift: Sam's direction, not the table's "heavy-compute agent" trigger. The update says so plainly.
What it covers: the out-of-the-box goal only. The other paused tracks are unchanged.
What it doesn't decide: the runtime itself. Today's hosted runtime versus an OSS sandbox, VM or container is decided by numbers in a one-page decision due 2026-10-17.
Not changed here: the "Active Implementation Tracks" table in CLAUDE.md still lists the cloud sandbox as paused. That's an instructions file, so its update is left to Sam or Cofounder.
Recorded the direction to make Commonly usable out of the box, with a hosted agent in a new user’s pod and a useful reply targeted within 60 seconds; bringing a CLI remains an alternative.
Lifted the Cloud sandbox runtime pause for this goal only. E2B is available on main, but the runtime choice remains open pending a comparison memo due October 17, 2026. The comparison covers first-reply time, agent capabilities and failure cases, and cost at the hosted cap. Self-hosting an open-source sandbox remains undecided.

Walkthrough
The ADR records a goal to make Commonly usable through a hosted agent, with a useful reply within 60 seconds. It makes bring-your-own-CLI the secondary path, lifts the cloud sandbox runtime pause for this goal, and defers the runtime choice to a decision memo due 2026-10-17.

Summary
Record hosted-agent direction docs/adr/ADR-011-shell-first-pre-gtm.md
The ADR records the hosted-agent goal and CLI as a secondary path. It lifts the cloud sandbox runtime pause for that goal, leaves other paused tracks unchanged, and sets runtime decision criteria. It records E2B as commonly_run_code on main, but does not record the memo’s numbers or decide OSS sandbox self-hosting.
Team-Commonly/commonly#2414: This PR updates the same ADR and narrows the cloud sandbox pause lift recorded here.
Team-Commonly/commonly#2214: This PR records an E2B sandbox decision that depends on the pause lift described in this ADR.

D138 doc gate at 91908b1, checked against main as it stands today.
The facts it records are correct: Sam's 2026-10-15 direction, which pause it lifts (Tier 2 cloud sandbox), that the lift is scoped to the out-of-the-box goal, and that the other paused tracks are unchanged. The PR was written before the runtime was decided, and it has not been updated since. It fails both checks you asked for.
It doesn't match what shipped. The update says "The direction does not decide the runtime itself… decided by numbers in a one-page decision due 2026-10-17", and E2B appears nowhere in it. That decision has been made and shipped. The ADR-023 amendment (#2214) chose E2B, and #2232 (TASK-266, 0aac93e, merged 2026-10-15) runs commonly_run_code in a per-turn E2B sandbox (backend/services/turnSandboxService.ts). #2248 then turned code and web search on for every hosted agent. The ADR text should record the outcome: the lift was used for an E2B per-turn code sandbox, with no internet and no environment variables, opt-in per install, and gated on E2B_API_KEY. It should point to ADR-023's amendment for the design. ADR-023's amendment already links back here, so the link would run both ways. As written, the PR would publish an open question that main has already answered, with a deadline that passed 11 days ago.
The status line doesn't name what's still unknown. Line 3 still reads "Active — 2026-04-27 (Phase 1 shipped 2026-04-29)". The new section has no status line, and its only unknown is the runtime choice, which is now settled. These unknowns are real and could be named: spend, since E2B has no spending cap and the seconds are only recorded on AgentRun.sandboxSeconds; E2B as an outside dependency; and whether the "heavy-compute agent" trigger is still paused for anything outside the out-of-the-box scope.
Not a defect in this PR, but on the same subject: CLAUDE.md's Active Tracks table still lists "⏸️ Cloud sandbox runtime (Tier 2) | Paused". The table is the first thing people reach for.
The update leaves unclear whether the hosted agent runs in a separate driver-managed runtime or inside Commonly. State that the hosted agent runs in a separate runtime that connects to Commonly through the driver/CAP boundary. If that is not the intended architecture, update the product thesis and companion guidance with the new decision.

Synchronize the Tier 2 status across the canonical documents.
At this revision, CLAUDE.md still lists Cloud sandbox runtime (Tier 2) as paused, while this section says the pause is lifted for the out-of-the-box goal. Developers can follow either document and choose opposite work. Update CLAUDE.md, or add an explicit precedence and scope note before merging. (raw.githubusercontent.com)

Replace the expired runtime-decision deadline with the ADR-023 outcome.
ADR-023 already records the selected runtime as Durable Objects. This update still says the choice will be made in a one-page decision due 2026-10-17.

Exact-head re-stamp at 6bdde61. Since my HOLD at 91908b1 there is one commit (6bdde61) touching one file: 9 lines added and 5 removed, all inside the 2026-10-15 status update. Nothing else changed.
It now matches what shipped. The runtime decision is in the past tense ("was to be chosen… due 2026-10-17"), and a new Status now line records the E2B sandbox on main as commonly_run_code (#2232, TASK-266, 2026-10-15). That matches 0aac93e and turnSandboxService.ts. Resolved.
It names what's still open. It lists two items. The 2026-10-17 memo is not in the repo: I checked, and docs/adr, docs/plans and docs/architecture hold no doc dated 2026-10-17 or naming E2B. And because E2B is a hosted outside service, self-hosting an OSS sandbox is undecided. Both are true and named. Resolved.
Optional, not blocking: E2B has no spending cap and its seconds are only recorded (AgentRun.sandboxSeconds). That is a third open item worth a clause if the ADR is touched again.
Sam's direction on 2026-10-15: a brand-new signup gets a working hosted agent
with nothing to install and a useful reply in under 60 seconds. That lifts
the Tier 2 cloud sandbox pause for this purpose only; the runtime choice
(today's hosted runtime or an OSS sandbox/VM/container) is decided by numbers
in a one-page decision due 2026-10-17.

…an E2B sandbox
Amendment ruled 2026-10-15 by Cofounder under Sam's delegation (Sam may
overrule). Measured from a fresh account, the Durable Object hosted agent is
fast and honest but has one tool (read_pod_context), no broker and no run
records. A1: hosted turns run on nativeRuntimeService behind a per-install
flag, the Durable Object kept as fallback (Stage 1, ~10-22). A2: tools run in
an E2B microVM stopped every turn, egress allowlisted, credentials from the
broker (Stage 2, ~10-29). A3: AgentRun per turn, a $2/user/day alarm, and the
30/200-turn plan line with tools. Scope note: depends on ADR-011's 2026-10-15
lift of the cloud sandbox pause (#2205).
