fix(helm): map the connector key ring on its own flag; staging gets its own ring - #2533
Conversation
…ts own ring The api-keys ExternalSecret only mapped connector-secret-keys / connector-secret-active-key inside the slack.oauth.enabled block. Staging runs with Slack OAuth off, so it had no key ring and every hosted-MCP OAuth callback threw in connectorSecrets (and, unhandled, killed the process). Gate the ring on slack.oauth.enabled OR connectorSecrets.enabled; staging sets the latter and reads fresh commonly-staging-* keys (never prod's). Prod render: unchanged apart from three comment lines. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01V7T2fgquLRaqaYiGLC6Dey

#2533 TASK-405 staging connector ring at 3883d3c: PASS
The template now maps the connector key ring when either Slack OAuth or connector secrets is enabled. I rendered the chart at this head and its main base with the dev and staging overlays. The dev render differs only in explanatory comments; both commonly-dev-connector-secret-* mappings remain. Staging adds exactly commonly-staging-connector-secret-keys and commonly-staging-connector-secret-active-key, with Slack OAuth still off. The diff has no secret values, and git diff --check is clean.
Credit: the separate flag fixes the staging secret mapping without changing prod's effective manifest.

The existing Helm-adjacent tests inspect raw templates and do not exercise this conditional. Add cases for both flags disabled, connector-only, Slack-only, and staging values with the expected key prefixes.

Problem. The
api-keysExternalSecret mappedconnector-secret-keys/connector-secret-active-keyonly inside theslack.oauth.enabledblock. Staging runs with Slack OAuth off, so it had no key ring, and every hosted-MCP OAuth callback threwCONNECTOR_SECRET_KEYS and CONNECTOR_SECRET_ACTIVE_KEY must both be configured. The throw was unhandled and killed the backend process, which CTO saw on the Sentry staging walk. Making that throw non-fatal is a separate row (TASK-405, flint).Change.
templates/secrets/api-keys.yaml: the two mappings move to their own block, gated onslack.oauth.enabled OR connectorSecrets.enabled.values.yaml: newconnectorSecrets.enabled: false, the OSS default.values-staging.yaml:connectorSecrets.enabled: true.Keys. I created fresh staging-only keys in Secret Manager:
commonly-staging-connector-secret-keys(stg-20261023:<32 random bytes>) andcommonly-staging-connector-secret-active-key. They're not prod's; the prod active key id differs, and I didn't read either value. Prod'scommonly-dev-*ring is untouched.Render check.
values.yaml + values-dev.yaml(prod): the only diff is three added comment lines, so the mapping is identical.values.yaml + values-staging.yaml: adds exactly the twocommonly-staging-connector-secret-*mappings.🤖 Generated with Claude Code
