feat(connectors): operator-key hosted-MCP mode, one key per agent, spent only on that agent's turn (TASK-330) - #3213
Connectors TASK-330 (D208). This PR adds the operator-key credential mode to hosted-MCP connectors: a person pastes one static bearer key for one agent they solely installed, and that key is only ever spent on that agent's turn. Tier 2 (credential storage, grants). It ports Kai's draft #3043 onto current main and finishes it.
What this PR doesn't do yet: the Latchkey entry itself. Latchkey's tools/list (captured 11-01 with a scoped walk key) has 19 tools and no annotations on any of them. The catalogue refuses a read pin unless the vendor itself says readOnlyHint: true (ruling 75440, entries.ts), and a write-only entry isn't allowed as a workaround. The TASK-258 exemption admits a read pin by the vendor's GET /route line, and Latchkey's descriptions carry none. So with today's list, no Latchkey tool can load. We've asked Latchkey, through the partner channel, to annotate their tools. latchkey.ts and its fixture follow in a small data PR once their list carries the hints. Until then the mode ships with no entry, so nothing changes for anyone. It lands now, reviewed and green, rather than waiting on a vendor and going stale the way the draft did within a day.
Design
Per Vera's read of Kai's note (task-330-design-read.md, 10-31).
The entry type is a union.HostedMcpEntry is HostedMcpOAuthEntry | HostedMcpOperatorKeyEntry. OAuth-only fields (issuer, client, scopes, tokenEndpointAuthMethod, authorizationParams) exist only on the OAuth member, so tsc catches any reader that skips the narrowing. Every shipped entry stays OAuth.
Storage. There is one hosted-mcp Integration row per key, bound to one agent (config.agentId). The key is a ConnectorSecret referenced from config.credentialRef, never from a grant, because the orphan sweep would delete it there. The unique index now includes the agent. scripts/migrate-hosted-mcp-agent-index.js builds the new index before it drops the old one.
Credential.credentialFor branches on the entry's mode before any OAuth logic. An operator key is served as stored: no fence, no lease, no refresh, no freshness rule.
Intake. The route is POST /connect/hosted-mcp/:entryId/operator-key:
The caller must be the agent's sole installer.
The route has a rate limit.
Refused scopes (secrets:write, jobs:approve, migration:apply) are rejected before any vendor call.
A live tools/list must succeed before the row goes connected.
The key is trimmed once and stored exactly as the probe proved it.
The key never appears in a response, a row field, a log line or an error.
Grants.
At mint, the audience must be exactly [config.agentId]. An omitted audience is refused instead of defaulting to every pod member.
At call time, resolveHostedConnection refuses connection_mismatch unless the grant's audience is exactly the bound agent. That catches a grant from any path, or one older than the mint rule.
Re-paste on an existing row:
It revokes the row's grants and forgets its drift cache, because a pasted key can't prove it is the same account. This matches the OAuth callback's rule for a subject it can't compare.
It clears revokedAt, the error and the provider-revoked mark.
Connecting is conditional on this paste's generation. If a removal deleted the row mid-paste, the paste revokes the secret it just wrote and answers 409.
The done test (the TASK-330 note):__tests__/service/hostedMcpOperatorKey.perAgent.test.js. It runs against real Mongo and the real ConnectorSecret store, with real native hosted turns:
Only the bound, granted seat is offered the tool. The agent's own offered list is checked, not a 403.
Each seat reaches the vendor with its own key, and no request ever carries the other seat's key.
After a real leave (removeAgentFromPod), the offer is empty and no vendor request is sent.
A stray grant on A's row that names B is refused, and A's key never leaves.
Route: whitespace is trimmed; a re-paste revokes grants before the new secret is written; the marks are cleared; a row removed mid-paste revokes the new secret, and a newer paste keeps its own; plus Kai's ownership, scope and no-echo arms.
Removal: an operator-key row with an endpoint on its entry never calls the vendor, and the stored key is deleted.
Mint: an omitted audience is refused, and so are a wrong agent and a bound agent paired with another. The exact audience passes.
Local runs: 59 suites, 961 tests, and tsc is clean. grants.read.test.js flaked once in a parallel run and passes alone (31/31).

Review
One round under D218: two fresh Opus reviewers.
Correctness: HOLD. Two Majors: the untrimmed stored key, and re-paste keeping the old grants. The Minors were the stale marks, the missing removal test, the self-reported scopes and the index window.
Key and auth paths: HOLD on the same untrimmed-key Major. Its Minors were the removal/paste race and sole ownership being checked only at paste.
All the Majors and the fixable Minors are fixed in 35440ff and the removal test commit. A fresh Opus reviewer re-checked those fixes: PASS, including the upsert run against a real mongod (insert, and over a half-removed row). Stated limits and not fixed here:
Scopes are self-reported. Latchkey has no readback of a key's scopes, so the refused-scope check only sees what the person names. The walk key itself was created with mcp:read, jobs:read, jobs:run only.
Sole ownership is checked only at paste. A second installer added later isn't re-checked at mint or call. OAuth grants scoped to one agent have the same gap today.
A paste racing a removal from two tabs (within milliseconds) can answer 201 for a row the removal then deletes. That leaves one encrypted secret that no row references and nothing can spend. The fix is to have the removal bump authGeneration, which also touches the OAuth path, so it is tracked with the CTO's F28 (the OAuth reconnect keeping the provider-revoked mark).
The index window. Until migrate-hosted-mcp-agent-index.js --apply runs, a second agent's key for the same entry gets a 500 (E11000, no key material in it). Run it before the first key is issued.
Deploy
Merge, then the batch deploy.
node scripts/migrate-hosted-mcp-agent-index.js (dry run), then --apply, through ops-runner, never by exec into the serving backend.
Nothing is user-visible until the Latchkey entry lands.
Walk (after the entry PR lands)
The walk key is the CTO's walk key (mcp:read, jobs:read, jobs:run, no dispatch), pasted through the intake for one agent that connector-ops solely installed. That agent is a seat on the MCP grants path, because a native hosted turn is offered read tools only (grantBrokerProjectionService.ts:198). It runs one run_job, which parks for connector-ops to approve, then reads the job back. A hosted agent with a read grant covers the hosted half. A second agent with no grant shows zero latchkey.* tools in its own list. The walk records the job id and the agent.
Not pinned, by decision: dispatch_workflow, since Team-Commonly/commonly is a monitored repo and the tool can fire Deploy Dev; run_workflow; and the two migration tools.
Paste-key UI: not in this PR. The Tools page has no operator-key entry to show until Latchkey's entry loads.
Supersedes #3043 (Kai's draft; ported as e1651cd).

…urn, at call time (TASK-330)
The mint holds an operator-key grant to exactly the row's agent, but the
broker never read the binding: a grant from any other path, or one older
than the mint rule, could spend agent A's key on agent B. resolveHosted-
Connection now refuses connection_mismatch unless the grant's audience is
exactly the row's agentId (a row marked operator_key with no agentId is
refused too).
Service test, real Mongo and ConnectorSecret store, real native hosted
turns: only the bound granted seat is offered the tool; each seat reaches
the vendor with its own key; a real leave empties the offer; a stray grant
on A's row naming B is refused and A's key never leaves.

…s the old key's grants (TASK-330)
From the F07 review round (two Opus reviewers, both HOLD on the first):
- The route trims the key once and stores that value. Before, the probe
used the trimmed key while the raw paste was stored, so a trailing
newline still authenticated (fetch strips header whitespace) but the
exact-match result redaction no longer matched an echoed key.
- A re-paste on an existing row revokes its grants and forgets its drift
cache before the new key is stored: a grant was decided against the key
connected then, and a pasted key cannot prove it is the same account.
- A paste clears revokedAt, errorMessage and the provider-revoked mark a
half-finished removal left.
- The connect step is conditional on this paste's generation; if a
removal deleted the row mid-paste, the just-written secret is revoked
and the paste refused 409 (a newer paste's secret is left alone).

The one round under D218 for a Tier 2 change: two fresh Opus reviewers (correctness, and key/auth paths) both held on the first pass. Both caught the untrimmed stored key, and the correctness reviewer also caught a re-paste keeping the old key's grants. 35440ff and abcdbad fix those and the fixable Minors. A fresh Opus re-review of the fixes passed, including the upsert run against a real mongod.
What was verified at this head:
The done test passes (4 arms, real Mongo, real secret store, real native hosted turns), and the reverse checks are in the body: arm 2 goes red without the credentialFor branch, arm 4 without the call-time binding, and the removal arm without the mode guard.
Locally, 59 suites and 961 tests pass, and tsc is clean.
No key reaches a response, row field, log or error, and the no-echo arms pin that.
OAuth entries are unchanged: tsc's narrowing covers every reader of OAuth-only fields.
The stated limits (self-reported scopes, sole ownership checked only at paste, the two-tab paste/removal race, and the index window before the migration runs) are in the body and don't block.

Walkthrough
The change adds hosted MCP operator-key connections bound to individual agents. It adds key intake and storage, agent-specific grant and runtime checks, OAuth-specific entry handling, and a migration from the existing hosted-MCP unique index.
Connection configuration includes agentId, and the hosted-MCP unique index now includes that field. The migration script can report index state or apply the replacement index.
The route validates keys and scopes, checks agent ownership, stores the key, and publishes the connection after secret storage. Conditional secret cleanup removes a write only when its reference and generation match.
Agent-scoped grants and runtime use backend/services/hostedMcpOperatorKey.ts, backend/routes/grants.ts, backend/services/toolBrokerService.ts, backend/services/hostedMcpCredentialService.ts, backend/services/connectionRemovalService.ts, backend/__tests__/unit/routes/grants.mint.test.js, backend/__tests__/unit/services/*operatorKey*.test.js, backend/__tests__/unit/services/connectionRemoval.test.js, backend/__tests__/service/hostedMcpOperatorKey.perAgent.test.js
Operator-key grant audiences and broker access must match the bound agent. Credential retrieval returns the stored key, and operator-key removal does not call OAuth vendor revocation. Tests cover agent-specific tool access and key use.
Team-Commonly/commonly#3043: This PR continues the hosted-MCP operator-key implementation, including agent-bound connections, grants, index migration, and key intake.
Team-Commonly/commonly#2534: This PR introduced generation-fenced connector-secret writes; this change uses the generation model for conditional cleanup of a key write.
Team-Commonly/commonly#2533: This PR makes the connector-secret key ring available, which supports storing the operator keys as connector secrets.

Use the compiled migration command in the PR migration steps.
The PR migration steps run node scripts/migrate-hosted-mcp-agent-index.js from the source tree. Plain Node cannot run that file. The script requires ../models/Integration at line 21, before it connects to MongoDB. The source tree has only backend/models/Integration.ts, so Node fails with MODULE_NOT_FOUND before the migration starts.
The compiled command works. The build includes .js files, so it emits both dist/scripts/migrate-hosted-mcp-agent-index.js and dist/models/Integration.js. Update the PR migration steps to use these commands:
cd backend && node dist/scripts/migrate-hosted-mcp-agent-index.js # dry run
cd backend && node dist/scripts/migrate-hosted-mcp-agent-index.js --apply
Keep the script header as written. It already shows the compiled commands.

… registration (TASK-330)
The route test registered submitOperatorKey behind a stub with no limiter, so
dropping auth or writeIntegrationsRateLimit from the router left every test
green (CodeRabbit on #3213), and CodeQL read the test app as an unlimited
route. The test now mounts routes/hostedMcpConnect with observable auth and
limiter mocks, and a new arm asserts the limiter runs, then auth, and a caller
with no session never reaches the handler. Removing auth, removing the limiter,
or removing the route each turns it red.

Fence publication against removal.
Removal can mark the row disconnected and revoke its credentialRef after the request stores the secret but before this update runs. Because the filter checks only _id and config.authGeneration, the update can still publish status: 'connected' with a revoked credential reference. Include the removal state in the publication fence.

Removal marks a row disconnected and revoked before it deletes it, and the
operator-key publish fenced only on the row's generation. A paste that
finished between the two put the row back to connected with revokedAt
still set: a "connected" row the broker refuses, and one that stays that
way if the removal stops before its delete. (CodeRabbit, body-only point.)
The publish now also requires the row to be the pending, unrevoked row the
paste wrote, the way the OAuth callback fences on its own interim status.
On a miss the paste revokes its new secret when the row is gone or marked;
a newer paste cleared the mark and wrote the same ref, so it keeps it.
Reverse check: dropping the publish fence, or the revokedAt in the
exists check, each turns the new test red. 465/465 across the 24
hosted-MCP, operator-key and removal suites; tsc clean.

Answering CodeRabbit's outside-diff point at 809ae08 ("Fence publication against removal", hostedMcpOperatorKey.ts:126-129). It's real, and it's fixed in 1a8145a.
Removal marks the row disconnected with revokedAt before it deletes it (connectionRemovalService). A paste that finished between those two steps used to put the row back to connected with revokedAt still set. The broker refuses such a row, and it stays that way if the removal stops before its delete.
Publish: the paste now publishes only while the row is still the pending, unrevoked row it wrote: { _id, 'config.authGeneration', status: 'pending', revokedAt: null }. That mirrors the OAuth callback, which fences on its own interim status: 'error'.
On a miss: the paste revokes its new secret when the row is gone or marked (exists({ _id, revokedAt: null })). A newer paste cleared the mark and wrote the same ref, so its secret is kept, as before.
Test: a new one evaluates both filters against a row in the removal-marked state. Dropping the publish fence, or the revokedAt in the exists check, each turns it red. 465/465 across the hosted-MCP, operator-key and removal suites; tsc clean.

CodeRabbit on 1a8145a, and right: the previous commit introduced it. A
removal-marked row keeps its _id, so a newer paste reuses the same secret
ref. The older paste looked the row up, saw the mark, and deleted by ref,
and a newer paste that cleared the mark and wrote the ref in between
lost its key while its row went connected.
connectorSecrets.revokeOwnWrite(ref, writeGeneration) deletes only while
the secret still holds that write. The route calls it on every missed
publish and drops the row lookup: a newer paste's write carries a higher
generation and survives, and a deleted row's successor gets a new ref
anyway.
Reverse check: an unfenced delete turns the store test red (real Mongo:
an older write's cleanup must leave the newer key readable); deleting by
ref in the route turns the three cleanup tests red. 476/476 across the 25
