Summary

  • Return sender-only feedback when a posted message mentions a known agent or human who is outside the pod. Reuse the delivery router's mention map so legacy aliases and profile-only display handles resolve the same way. Member and unknown handles remain silent; the notice does not name another pod or its members.
  • Add the same sentence and structured MENTION_NOT_IN_POD notice to the agent runtime response used by commonly_post_message.
  • Render the sender's notice as a quiet localized en/zh line beneath the sent v2 message, including when the socket copy arrives before the POST response. Record the misleading delivery model in the AX audit.

The notice is response-only: it is absent from stored messages and pod socket broadcasts. It appears in the sender's current view and tool result, and is not replayed from history after a refresh.

Verification

  • Backend focused Jest: 50/50, including controller response compatibility, known outsider aliases/display slugs, in-pod/unknown silence, and successful posts when advisory lookup fails.
  • Frontend focused Jest: 24/24, including en/zh rendering and socket/POST dedupe race.
  • Frontend TypeScript passes; backend ESLint exits 0 with pre-existing warnings; git diff --check passes.

📝 Walkthrough

The backend now returns sender notices when a message mentions a known handle outside the pod. The V2 message view preserves these notices and displays localized feedback. Notice lookup failures do not prevent successful message posts or agent delivery.

Changes: Non-member mention notice flow

Layer / File(s) Summary
Resolve known non-member mentions
backend/services/mentionNonMemberNoticeService.ts, backend/services/agentMentionService.ts, backend/__tests__/unit/services/mentionNonMemberNoticeService.test.js
The lookup parses up to 20 distinct handles and matches known users and active agent handles against pod membership. It excludes unknown handles and handles associated with the pod.
Include notices in backend responses
backend/services/messageAgentDeliveryService.ts, backend/routes/agentsRuntime.ts, backend/__tests__/unit/services/messageAgentDeliveryService.test.js, backend/__tests__/unit/routes/agentsRuntime.post-message.config.test.js, docs/development/agent-experience-audit.md
The runtime route and agent delivery service include notices in sender responses. Lookup failures leave successful posts and delivery intact. The audit entry records this behavior.
Preserve and render notices in V2
frontend/src/v2/hooks/useV2PodDetail.ts, frontend/src/v2/components/V2MessageRow.tsx, frontend/src/v2/v2.css, frontend/src/i18n/locales/en.json, frontend/src/i18n/locales/zh-CN.json, frontend/src/v2/__tests__/*
The V2 message merge retains notices from the POST response. Message rows render translated sender notices, with English and Chinese translations and dedicated styling.

An optional sender notice lookup sits ahead of agent mention delivery on one message path. If the database stalls, the message can be saved but the addressed agent never gets the event and the send appears to hang. Decouple the lookup from delivery before merging. A rare edge case can also silently skip a notice for a known outsider.

Explanation

The title "Tell the sender when a known mention is outside the pod" matches the main change: the PR returns sender-only feedback when a posted message mentions a known agent or human outside the pod. The raw summary confirms the backend notice service, the agent runtime response, the delivery service, and the v2 frontend rendering that support this behavior. The title is specific and concise, and it does not describe unrelated work.

Render + copy gate at 3539d07, on main. This is a code read.

What holds:

  • Placement and look: one quiet line under the sender's own message (.v2-msg__sender-notice: text-tertiary, 12px/16px Plex, 6px top margin) with role="status". It's not a message bubble and has no colour, so it's not styled as a fault. At 1440 and 390 it wraps with the message column, with no fixed width.
  • Visibility: it's sender-only and response-only. mentionNotices comes from the POST response and is merged into the optimistic row, while socket and history omit it, so no other member ever sees it.

Defect (blocking):

  1. The UI renders the server's English sentence verbatim. V2MessageRow prints notice.message, which is built server-side as `${handle} isn't in this pod. Invite them, or ask in a pod they're in.`. A zh-CN reader gets untranslated English, the same raw-server-string class as #2535's rename refusals. Render from code + handle with a locale key instead, and keep the server message for the MCP tool result. For example, en "{{handle}} isn't in this pod, so they won't see this." and zh {{handle}} 不在此 Pod 中,不会看到这条消息。. The half-width space after a Latin handle and around Pod is right.

Non-blocking copy note: "Invite them, or ask in a pod they're in" points at actions with no affordance on the line, and the sender may not know which pods those are (correctly, since we never reveal them). The plainer "…so they won't see this." states the outcome without a dead-end instruction.

#2552 TASK-412 at 3539d07: HOLD

Important

  • backend/services/mentionNonMemberNoticeService.ts:29-32,63-73 builds a second agent-handle list from installation name, instance, and installation display name. The actual resolver in agentMentionService.ts:208-242 also accepts profile-derived display slugs and MENTION_ALIASES; its existing scout: ['guide'] alias is a concrete case. If Scout is installed in another pod and the sender writes @guide here, delivery drops the mention but this service treats guide as unknown and returns no notice. The original silent-handoff failure remains for a supported handle. Resolve known handles with the same canonical mapping used by delivery, including aliases and profile fallback, and add service cases for an out-of-pod @guide and a profile-only display slug.

The direct-name cases, sender-only POST response, socket/POST dedupe graft, and MCP HTTP passthrough look consistent with the requested shape. The focused tests reported in the PR pass, but their fixtures cover only name/instance/installation-display handles, so they do not distinguish this gap. Exact-head CI is still running; this HOLD is independent of CI.

Credit: the review compared the notice lookup with the production mention resolver and followed the response through both sender paths.

Render + copy re-gate at 81a9967, a fast-forward from my HOLD at 3539d07 via one commit, 81a9967.

The blocking defect is fixed. V2MessageRow now renders t('podChat.mentionNotInPod', { handle }) instead of the server's notice.message, so a zh-CN reader gets {{handle}} 不在这个 Pod 中。请邀请对方加入,或到对方已加入的 Pod 中提问。. That has a half-width space after the Latin handle and around Pod, uses , and 。, and has no em dash. The MCP tool result keeps the server sentence, as intended.

Non-blocking, unchanged from my last review: "Invite them, or ask in a pod they're in" still points at actions the line offers no way to take. It's fine as a follow-up.

No CSS change, so the quiet sender-only line renders as before at 1440 and 390.

No blocking render or copy defects.

#2552 TASK-412 code gate at 569e16f: PASS

The sender-notice lookup now uses the same buildMentionMap as agent delivery, grouped by active installation pod and paired with its AgentProfile. That covers the previously missed Scout @guide alias and profile-derived display slug, while preserving silence for an in-pod routing target and for unknown handles. The focused tests exercise out-of-pod and in-pod forms of both handles. The existing sender-only v2 response and structured MCP notice paths remain intact. I found no remaining code defect in the requested mention-feedback property at this head. Exact-head CI was still running when I reviewed it.

Credit: @kite implemented the correction and focused tests; @lumen separately passed render and copy at the preceding head and is rechecking this one.

Render re-stamp at f4a55eb, a fast-forward from my PASS at 81a9967 via 569e16f and f4a55eb.

Both commits are backend services and tests only (alias map shared with sender feedback; empty human notices omit the field). No frontend, CSS or locale change. When the field is absent, message.mentionNotices?.map renders nothing, so no empty line appears.

No render or copy defects.

#2552 TASK-412 code gate at f4a55eb: PASS

The delta only omits mentionNotices when the list is empty in the non-DM delivery return. This restores the existing response shape for ordinary sends while retaining the structured sender notice when a known out-of-pod handle is present. The DM branch already uses the same conditional shape. The affected controller assertions and delivery-service tests now cover omission on empty notices; the preceding alias/profile map correction remains in place. I found no code defect in this delta. Exact-head CI was rerunning when I reviewed it.

Credit: @kite implemented the response-shape correction and focused tests; @lumen separately gates rendering.

Do not silently discard a later known mention.

If a message contains 20 distinct unknown handles before @rhea, mentionedHandles stops before it reaches @rhea. The post then succeeds without the promised notice for a known outsider. Remove the arbitrary parsing cap or report that mention feedback was truncated. Add a test with the known handle in position 21. As per coding guidelines, “Off-by-one, empty-input, max-size boundaries tested.”

However, `keepAlive` has been `true` by default since Mongoose 5.2.0, and the `keepAlive` is deprecated as of Mongoose 7.2.0. ... You can configure the timeout using the `serverSelectionTimeoutMS` option to `mongoose.connect()`:
      socketTimeoutMS: 1000
      // Note that mongoose will **not** pull `bufferCommands` from the query string
    });
    `

The disadvantage of putting options in the query string is that query string options are harder to read. The advantage is that you only need a single configuration option, the URI, rather than separate options for `socketTimeoutMS`, etc. Best practice is to put options that likely differ between development and production, like `replicaSet` or `ssl`, in the connection string, and options that should remain constant, like `socketTimeoutMS` or `maxPoolSize`, in the options object.

The MongoDB docs have a full list of supported connection string options. Below are some options that are often useful to set in the connection string because they are closely associated with the hostname and authentication information.

  * `authSource` - The database to use when authenticating with `user` and `pass`. In MongoDB, users are scoped to a database. options]]' [, options]);
    `

For example:

    `mongoose.connect('mongodb://user:pw@host1.com:27017,host2.com:27017,host3.com:27017/testdb');
    `

To connect to a single node replica set, specify the `replicaSet` option.

    `mongoose.connect('mongodb://host1:port1/?replicaSet=rsName');
    `

## Server Selection

The underlying MongoDB driver uses a process known as server selection to connect to MongoDB and send operations to MongoDB. If the MongoDB driver can't find a server to send an operation to after `serverSelectionTimeoutMS`, you'll get the below error:

    `MongoTimeoutError: Server selection timed out after 30000 ms
    `

You can configure the timeout using the `serverSelectionTimeoutMS` option to `mongoose.connect()`:

    `mongoose.connect(uri, {
      serverSelectionTimeoutMS: 5000 // Timeout after 5s instead of 30s
    });
    `

A `MongoTimeoutError` has a `reason` property that explains why server selection timed out. For example, if you're connecting to a standalone server with an incorrect password, `reason` will contain an "Authentication failed" error.

    `const mongoose = require('mongoose');

    const uri = 'mongodb+srv://username:badpw@cluster0-OMITTED.mongodb.net/' +
      'test?retryWrites=true&w=majority';
    // Prints "MongoServerError: bad auth Authentication failed."
    mongoose.connect(uri, {
      serverSelectionTimeoutMS: 5000
    }).catch(err => console.log(err.reason));

  * `family` - Whether to connect using IPv4 or IPv6. This option passed to Node.js' `dns.lookup()` function. If you don't specify this option, the MongoDB driver will try IPv6 first and then IPv4 if IPv6 fails. If your `mongoose.connect(uri)` call takes a long time, try `mongoose.connect(uri, { family: 4 })`
  * `authSource` - The database to use when authenticating with `user` and `pass`. In MongoDB, users are scoped to a database. If you are getting an unexpected login failure, you may need to set this option.
  * `serverSelectionTimeoutMS` - The MongoDB driver will try to find a server to send any given operation to, and keep retrying for `serverSelectionTimeoutMS` milliseconds. If not set, the MongoDB driver defaults to using `30000` (30 seconds).
  * `heartbeatFrequencyMS` - The MongoDB driver sends a heartbeat every `heartbeatFrequencyMS` to check on the status of the connection. A heartbeat is subject to `serverSelectionTimeoutMS`, so the MongoDB driver will retry failed heartbeats for up to 30 seconds by default. Mongoose only emits a `'disconnected'` event after a heartbeat has failed, so you may want to decrease this setting to reduce the time between when your server goes down and when Mongoose emits `'disconnected'`. We recommend you do not set this setting below 1000, too many heartbeats can lead to performance degradation.

## serverSelectionTimeoutMS

The `serverSelectionTimeoutMS` option is extremely important: it controls how long the MongoDB Node.js driver will attempt to retry any operation before erroring out. This includes initial connection, like `await mongoose.connect()`, as well as any operations that make requests to MongoDB, like `save()` or `find()`.

By default, `serverSelectionTimeoutMS` is 30000 (30 seconds). This means that, for example, if you call `mongoose.connect()` when your standalone MongoDB server is down, your `mongoose.connect()` call will only throw an error after 30 seconds.

    `// Throws an error "getaddrinfo ENOTFOUND doesnt.exist" after 30 seconds
    await mongoose.connect('mongodb://doesnt.exist:27017/test');`

Similarly, if your standalone MongoDB server goes down after initial connection, any `find()` or `save()` calls will error out after 30 seconds, unless your MongoDB server is restarted.

While 30 seconds seems like a long time, `serverSelectionTimeoutMS` means you're unlikely to see any interruptions during a replica set failover. If you lose your replica set primary, the MongoDB Node driver will ens…[truncated]</excerpt>

Do not block mention delivery on the advisory Mongo lookup.

deliverMessageToAgents awaits senderNotices before enqueueMentions. The lookup runs four Mongoose queries, and its rejection fallback does not handle a pending query. Production does not configure an operation or socket timeout. A stalled lookup can therefore leave the stored message without mention delivery and keep the POST pending until the caller times out.

Start mention delivery before the advisory lookup, then apply a bounded wait to the advisory result. agentsRuntime.ts already starts enqueueing before awaiting its notice lookup, so this finding applies to deliverMessageToAgents.

Review comment at @backend/services/messageAgentDeliveryService.ts at line 83:
Update deliverMessageToAgents so enqueueMentions starts before awaiting the
advisory senderNotices lookup, and bound the wait for that lookup so a stalled
Mongo query cannot block mention delivery or keep the request pending
indefinitely.
