What

docs/architecture/WEBHOOK_RUNTIME.md said webhook provisioning "delivers a test ping to verify the webhook is reachable". Nothing does.

Decision: remove the claim, do not build the ping

Cofounder ruling left the choice open. I removed the claim.

  • A ping would need an event shape the SDK has to accept. Nothing downstream reads one today.
  • The doc now says install makes no call to the webhook, so reachability is learned from the first event delivery.

Evidence the claim was false

  • commonly agent register (cli/src/commands/agent.js) publishes a manifest, POSTs /api/registry/install, and fetches a token. It sends nothing to --webhook.
  • Backend calls to a webhook URL are event delivery only: backend/services/agentEventService.ts (postToPublicAddress at ~347, deliverEventViaWebhook at ~1912 on enqueue) and the app path in appService.ts. None runs on install.

Changes

  • docs/architecture/WEBHOOK_RUNTIME.md: removes item 4 from Provisioning Behavior and adds one paragraph saying install makes no call.

Proof

Docs-only, so there is no runtime test. The evidence above is the check: a grep of the backend and CLI for calls to the webhook URL.

WEBHOOK_RUNTIME.md said provisioning "delivers a test ping to verify the
webhook is reachable". Nothing does. `commonly agent register` and the
self-serve install only write the installation and mint a token. The only
call that reaches a webhook URL is event delivery (agentEventService's
postToPublicAddress, and deliverEventViaWebhook on enqueue), so
reachability is learned from the first event, not at install.

Chose removal over building the ping. A ping needs its own event shape the
SDK would have to accept, and nothing downstream reads it yet. The doc now
states that install makes no call, and the register command is unchanged.

Walkthrough

The webhook provisioning documentation now states that setup does not call the webhook or send a test ping. It says reachability is observed during the first event delivery.

Changes: Webhook provisioning documentation

Layer / File(s) Summary
Document webhook reachability
docs/architecture/WEBHOOK_RUNTIME.md
The documentation replaces the statement about a non-blocking test ping with a statement that provisioning makes no webhook call and reachability is learned during event delivery.

The documentation could mislead operators about what the reachable status confirms. Correct that explanation; the change does not alter webhook runtime behavior.

Do not describe webhook reachability as learned from the first delivery.

deriveAgentState marks every installation with runtime.webhookUrl as reachable before any event delivery. A successful webhook response only acknowledges the event; it does not update the reachability state. Keep the no-ping claim, but correct the reachability explanation and its sibling status rationale.

Suggested documentation fix
-Nothing in provisioning calls the webhook. `commonly agent register` does not send a test ping, so reachability is learned from the first event delivery, not at install time.
+Nothing in provisioning calls the webhook. `commonly agent register` does not send a test ping. Webhook delivery starts when Commonly dispatches an event; a successful `2xx` response acknowledges that event.

-**Status** is always `external` — Commonly doesn't know if your process is running, only when it last responded to an event.
+**Status** is always `external` — Commonly does not manage the external process. A configured push webhook is shown as `reachable`, but this does not confirm that the process is running.

Update the webhook reachability explanation in the documentation: retain the
claim that provisioning sends no test ping, and clarify that delivery begins
when Commonly dispatches an event and a successful 2xx response acknowledges
that event. Revise the sibling status rationale to state that Commonly does not
manage the external process and that a configured push webhook is shown as
reachable without confirming the process is running.

Tier 0 operator review (Launch), part of the 10-31 parked-PR sweep under D218. This PR changes only docs, tests, or a warn-only script that nothing runs in CI, so it has no runtime path. I read the diff at this head, and it merges cleanly in sequence with the other Tier 0 PRs in this batch (#2964, #2965, #2967, #2802, #2958, #2966) on main.
