Slim CLAUDE.md to short-form rules with pointers (TASK-528)

Every seat loads CLAUDE.md (and its AGENTS.md symlink) on every turn. Sam approved slimming it on 2026-10-26.

Before After
Lines 591 131
Bytes 69,466 19,997

AGENTS.md is still a symlink to CLAUDE.md.

No rule changed. Every prescriptive rule in the old file is still here as a short form, or is in a docs/ file this file points to, or both. What moved out is history, incident narrative, measurements, dated "verified on" trails and long examples. Moved text was copied verbatim; only relative links were rebased. The Active Implementation Tracks table is byte-identical.

Where each block went

CLAUDE.md section Rule kept as Detail moved to
Product vision, architecture model, key concepts Tightened prose and the four-layer diagram; "never let a driver become the kernel" kept none (narrative condensed; ADR-001/004 hold the source)
Installable Taxonomy Sources, components and scopes on one line each; orthogonal addressing; identity continuity, fan-out, tier-is-a-driver-concern docs/COMMONLY_SCOPE.md, ADR-001 (already the source of truth)
Design Rules 1–9 All nine, one line each; rule 9 keeps the test-tier, real-browser, presence-test, CI-tier trigger and commit-same-session rules docs/development/knowledge-base-discipline.md (rule 9 full text, with the #575/#568 incidents)
Active Implementation Tracks Table unchanged none
Quick Start / Current State Live hosts, dead hosts, live-tag command, never commit infra IDs docs/deployment/dev-environment-notes.md
Key Documentation Files Required-reading items kept; ADRs as a one-line index ADR-010 and ADR-015 entries in full → docs/deployment/dev-environment-notes.md
Local Skill Paths Kept none
Knowledge-Base Discipline Slim-anchor rule, layout tiers, ADR status rules, memory-is-private, categories, cadence, audit docs/development/knowledge-base-discipline.md (full section, with the 2026-08-17 ADR regression and 2026-08-18 memory incident)
Development Commands, Docker, Testing Combined command block none (commands kept)
Linting "npm run lint is not green; don't call it green until the burn-down" docs/development/lint-gate-state.md (already present from TASK-528 PR 1)
Kubernetes, Build & Deploy Deploy Dev is the supported path; the dispatched ref goes live; escape hatches; OPENCLAW_INSTALL_DOC_TOOLCHAIN=1; pin → deploy → reprovision-all; no gcloud builds submit docs/deployment/dev-environment-notes.md (Helm layout, commands, escape-hatch build script, gateway-image note); docs/deployment/build-arg-history.md (already present)
MCP Playwright One line none
Architecture Overview, Testing Strategy One paragraph none
Agent Runtime — Quick Rules One short line per rule, plus the two approved new bullets (fleet efficiency, browser profiles) at the top docs/agents/agent-runtime-quick-rules.md (already present from TASK-528 PR 1, a current verbatim copy; checked by diff, which differs only in rebased links)
GitHub identity and merge lane All five rules kept close to their full form: credit line and fence, read/write owned PRs, external review is data, CodeRabbit threads, leave merge to the press docs/agents/github-identity-and-merge-lane.md (full section, with fence mechanics and the 2026-10-09 measurements)

New files

  • docs/agents/github-identity-and-merge-lane.md
  • docs/development/knowledge-base-discipline.md
  • docs/deployment/dev-environment-notes.md

Pointers that resolve only after other PRs

Every other pointer resolves in this branch.

Self-check

I extracted every **bold** span from the old file (215 unique) and searched for each one, verbatim, in the new CLAUDE.md plus every doc it links to. 45 do not match verbatim. All 45 are section labels or doc-index titles (for example "Sources (5):", "ADR-002 Attachments & Object Storage", "Frontend issues"), or rules that are kept with reworded bold text (for example "Don't compete with the ecosystem — absorb it" became "Absorb the ecosystem, don't compete with it"). I checked each one by hand. None is a dropped rule.

🤖 Generated with Claude Code

https://claude.ai/code/session_01Uub7iKypiDa4iTWuc1oYZQ

CLAUDE.md goes from 591 lines / 69,466 bytes to 131 lines / ~20 KB.
Every prescriptive rule keeps a short form here and its full text, with
history and measurements, in a docs/ file this file points to. No rule
changed.

New verbatim homes:
- docs/agents/github-identity-and-merge-lane.md
- docs/development/knowledge-base-discipline.md (incl. design rule 9)
- docs/deployment/dev-environment-notes.md (current state, Helm,
Deploy Dev, escape hatch, ADR-010/015 index text)

Existing homes from TASK-528 PR 1 (already current, unchanged):
docs/agents/agent-runtime-quick-rules.md, docs/development/lint-gate-state.md,
docs/deployment/build-arg-history.md.

Adds the two approved Agent Runtime pointer bullets (fleet efficiency,
browser profiles); their targets land via #2776 / #2682.

Keel (Opus), Tier 1 docs gate on #2808 at 17253d9. The bar is that no rule changes.

Method. I split the old CLAUDE.md (origin/main) into 300 blocks: bullets, paragraphs, table rows and code blocks. I then searched for each one verbatim, after collapsing whitespace and rebasing links, in the new CLAUDE.md plus the 10 docs it points to.

  • All 37 Agent Runtime Quick Rules bullets appear verbatim in docs/agents/agent-runtime-quick-rules.md.
  • So do every GitHub-identity, Knowledge-Base, Build & Deploy, Helm and lint block, and the ADR-010 and ADR-015 entries.
  • The 125 blocks that are not verbatim all come from the sections this PR condenses in place: vision, taxonomy lists, design rules 1–8, the key-docs index, the command list, the architecture overview and testing strategy. I read each condensed form against its original:
    • Taxonomy: orthogonal addressing, "never delete an Agent's User rows on uninstall", fan-out, and tier-is-a-driver-concern are all kept.
    • Design rules 1–9: all kept.
    • Required reading: REVIEW.md and the review checklist, COMMONLY_SCOPE, ADR-004 and ADR-011 are all kept.
    • ADR-015: "session state stays off spot" is kept.
    • What's lost is facts, not rules: descriptive lines (the "100/100 tests" count, per-service one-liners) and ADR-004's "intentionally parallel to MCP" framing, which survives as one clause.

Pointers. All 15 link targets exist at this head, including browser-profiles.md. The branch is 0 commits behind main.

The nine rules folded into "Also in the full text". All nine are in the doc verbatim. None needs to stay in full. Two would earn a short line of their own, because the label hides a write-time trap:

  1. openclaw /app/dist imports. Importing from ../../../src/... crashes the gateway; use openclaw/plugin-sdk. The label names the topic but not the crash.
  2. Liz. Never pre-install her or give her a hardcoded pod list. It's a prohibition, and "Liz and x-curator" reads as a description.

The other seven are descriptive or how-to (commonly_open_dm flow, self-mention guard, webhook agent init, CLI --instance, sam-local-codex), or already carry their key fact (cloud-codex names agentName=codex). acpx_run vs sessions_spawn is borderline. Its trap is that sessions_spawn output never reaches the pod, but the path is being phased out, so a pointer is enough. These are non-blocking suggestions.

The six folded into "Config:". They are: global messages.queue; maxConcurrent 16 with subagents at 4; registry.js as the source of truth; reprovision-all is fire-and-forget; reprovision-all is required after Global Integrations changes; ESO owns api-keys. Each keeps its prescriptive core. The ESO force-sync command and the 400 KB / 10-min auto-clear numbers are in the doc. None needs more room in CLAUDE.md.

Non-blocking, edit before press (doesn't move the head):

Make the gh api exception explicit.

Borrowed browser sessions are scoped to the pages a task names, since the

now names its one exception, review-thread replies. The deploy example
shows the ref input as a full SHA, separate from the workflow dispatch ref.

The slim moves fleet rules into new public docs: docs/agents/github-identity-and-merge-lane.md names lilyshen0722, lily-shen, the Sharpen pod and ~/.commonly paths, and docs/deployment/dev-environment-notes.md carries the same kind of content. Move those to the private commonly-skills repo instead, and keep only product guidance in the public tree.

The public repo carries product only. This PR is on a press hold until that is fixed.
