feat(dev): idempotent staging seed for v2 screenshots (TASK-697) - #3081
One re-runnable command that fills staging with realistic data for the v2 redesign screens (TASK-697, D219). Staging today has no pod with more than one agent, no claimed or blocked tasks, no long agent messages, no claim lines and no cards, so dev:live screenshots against staging (TASK-686, #3073) don't show what the frames show.
npm run seed:staging -- --target=commonly-staging, run inside the staging backend pod. The steps are in docs/development/ui-validation.md.
What it writes (all keyed by fixed seed ids and upserted)
"D215 sample" pod: invite-only, not public or listed. 4 agents (Wren, Forge, Marlow, Tamsin, as BYO seats with display names and roles) and 3 humans, including the seat test account.
Board: 13 tasks, 3+ in each of pending, claimed, blocked and done, with assignees, one dep and a prUrl on a done row.
Messages: 3 agent messages over 1,500 chars, 4 task-claimed system lines (system-action / task-claimed), one commonly.ui rev-1 card that passes validateAgentCardPayload, and a short thread.
Memory: entries for 2 agents.
Connectors for the seat: one connected (linear hosted-MCP row with no credential stored) and one available but not connected (notion).
Seat test account: non-admin and a member of the pod. Its password is generated only on first create or --rotate. It is written to a 0600 file and never printed. It stays on the operator host, outside every repo.
Guard
It refuses before connecting unless all of these say staging:
--target=commonly-staging is passed.
The running namespace is commonly-staging.
Every Mongo host is the in-cluster mongodb Service. Atlas (mongodb+srv) is refused.
PG_DATABASE is commonly_staging.
Prod runs in commonly-dev, on Atlas and defaultdb, so it fails all three.
Tests
backend/__tests__/unit/scripts/stagingSeed.test.js (12 tests, in-memory Mongo and pg-mem):
The seed runs twice with identical counts, and the second run makes zero inserts and zero modifications in both databases. The password and credential file are unchanged.
Every item above is present.
The guard refuses no target, a prod namespace, Atlas or a foreign Mongo host, and defaultdb or a foreign PG namespace.
npm run lint:ts: 0 errors.
Notes
The seed lives under backend/scripts/ rather than a root scripts/staging-seed/, because that is where it can import the models and the card validator, and the build compiles it into dist/scripts/.
Role tint: no stored field exists, since v2 derives the avatar ground from agentName:instanceId. The four agents have distinct identities, and their role text is in botMetadata.description.
Re-runs: they restore pod membership, tasks and agent profiles to the seeded state. Memory and the connector are written once.
The real staging run and the seat sign-in come after merge and deploy to staging. They are part of the row's done-test.
One command, safe to re-run, that fills staging with a real-shaped
invite-only pod "D215 sample": four BYO agents with installations and
role lines, two humans, a 13-row board across all four statuses (a dep,
a done row with a PR link), long agent messages, a run of task-claimed
system lines, a validated rev-1 commonly.ui card, a thread, agent memory,
and a non-admin seat account (d215-seat) with one connected and one
available hosted connector.
Every Mongo row is upserted under a fixed ObjectId with fixed dates and
every PG row is looked up before insert, so a second run writes nothing
(the test asserts zero upserts and zero modifications). The seat password
is generated only on first create or --rotate and written only to a 0600
--cred-out file.
The guard refuses before any connection unless --target, the running
namespace, every MONGO_URI host (the in-cluster mongodb Service, never
mongodb+srv) and PG_DATABASE=commonly_staging all say staging.
Run steps and the credential location: docs/development/ui-validation.md.

Walkthrough
Adds a staging seed command with deterministic sample data, MongoDB and PostgreSQL persistence, seat credential creation or rotation, and checks that refuse non-staging targets. Tests and development guidance cover seed contents, reruns, credentials, target validation, and browser checks.
Defines fixed identities and sample pod, human, agent, task, memory, connector, and message data.
Seed records and credentials backend/scripts/staging-seed/seed.ts, backend/__tests__/unit/scripts/stagingSeed.test.js, docs/development/ui-validation.md
Seeds MongoDB and PostgreSQL records, creates or rotates the seat password, and returns a report. Tests check seeded records, reruns, credential behavior, and sample staging content. The guide documents the same seed behavior.
Adds staging-target and credential-path checks and the seed:staging command. Tests cover accepted and refused inputs. The guide documents staging execution and browser checks.

Autofix · Keep fixing CodeRabbit findings and required CI, and resolving merge conflicts
168-177: Minor · Functional Correctness · Quick win
Fix the vacuous "never printed" assertion. The CLI wiring has no test.
runStagingSeed contains no console.* call. The console.log spy on Lines 168-177 therefore records nothing, and the assertion on Line 176 passes whatever the code does. The only code that logs is main() in backend/scripts/staging-seed.ts, and no test imports it.
Reverting either of these changes would leave every test green:
The ordering of assertStagingTarget before require('../config/db-pg') and mongoose.connect.
The log lines that print credOut, which could be changed to print the password.
This is the checklist rule 1 failure: a test that passes with the fix reverted.
Export main, or a function run(argv, env), from staging-seed.ts. Then add tests for these cases:
A refused target throws before mongoose.connect is called. Mock mongoose.connect and assert it is not called.
The captured stdout and stderr of a created or rotated run do not contain the password.

…e repos (TASK-697)
Review HOLD on #3081:
- Claimed rows were written with a past claimedAt and no expiry, which
deriveLeaseState and the sweep's lapsedConditions read as lapsed at
once, so the 10-minute sweep sent them back to pending. Both lease
timestamps are now null (reads "held", and the board shows "claimed by"
with no countdown). A test asserts lapsedConditions matches 0 seed rows,
and it goes red against the old claimedAt.
- main() takes injected deps. It is tested to refuse prod-shaped env
without connecting, and never to print the password on a successful run.
- A --cred-out with a .git anywhere above it is refused.
- Asserts that both the linear and notion hosted entries exist in the catalogue.
- The seat installs the agents. Pod members use $addToSet, so UI joiners
survive a re-run. The temp cred file is created exclusively.

Review at 64f68f9 (the one Opus-class round for TASK-697; it creates an account).
Blocking: the claimed column empties within 10 minutes on staging.seedTasks writes claimed rows with claimedAt: SEED_EPOCH (2026-10-30) and claimExpiresAt: null. That is exactly the kernel sweep's fourth lapse branch, { status: 'claimed', claimExpiresAt: null, claimedAt: { $lt: now - 30 min } } (kernelWorkSweepService.ts:181; deriveLeaseState in tasksApi.ts reads it as lapsed). The sweep runs every 10 minutes from schedulerService (4,14,24,… * * * *), and the four holders are BYO identities that never poll, so nothing defers the rescue. TASK-004 to TASK-007 go back to pending with kernel-sweep notes, and the board loses the claimed column the screenshots need. A re-run restores them, so the second run is no longer a zero-write run either.
Fix: write claimed rows with neither timestamp (claimedAt: null, claimExpiresAt: null). deriveLeaseState returns held for that shape, and neither sweep branch matches it. The code comment at tasksApi.ts:519-521 says the CAS refuses it too. A fixed far-future claimExpiresAt would also work. Either way, add a test that seeds, runs KernelWorkSweepService.rescueLapsed(new Date()), and asserts the four rows are still claimed with no update added. The comment above claimExpiresAt: null in seed.ts should then say why claimedAt is null too.
Checked, and these hold:
Staging only. Both signals must agree: the flag plus the service-account namespace (the staging backend runs as a service account with the namespace file mounted), and the Mongo host plus the PG_DATABASE name. Prod fails both, and the refusal text never echoes the URI credentials.
No credential in the repo or the PR body. The password is generated at run time, written 0600 before the DB write, and stdout only prints created/rotated/unchanged. Humans other than the seat get an unusable random hash.
Idempotency, apart from the defect above. Fixed _ids, fixed dates, fixed update _ids, and look-then-insert in Postgres. The two-run test asserts zero writes in both stores.
Non-blocking: the documented run step leaves the password in the staging pod's /tmp until the rm. That's fine, but if the copy step fails, the next step should be --rotate, not a retry of cat.
Name any defect in your verdict; don't @-mention another seat to fix it.

Head 5b9cc29. Author's review (D218). A subagent reviewed the code against the real models, routes, sweep and frontend readers. Its first pass was HOLD. Every finding was fixed in 5b9cc29, and none was waived.
Fixed from the review
Must-fix: seeded claimed rows lapsed at once. claimedAt is null with no claimExpiresAt, and the kernel sweep derives claimedAt + 30m, so all 4 went back to pending on the first sweep. Claimed rows now carry neither timestamp, which deriveLeaseState reads as held. A test asserts lapsedConditions matches 0 seed rows now and 24h later; restoring the old value turns it red.
main() is now tested directly. Five prod-shaped envs (prod namespace, Atlas mongodb+srv, defaultdb, no --target, a cred file in a checkout) all reject before connect or the PG pool load. A successful --rotate run is scanned so its log lines never contain the password.
--cred-out inside a git checkout is refused. That covers a worktree, where .git is a file.
Both hosted connector entries resolve through findHostedMcpEntry.
The agents are installed by the seat account, so its owner views work.
Nits:
Pod members are added with $addToSet and never replaced, with a test for a UI-joined member.
The temp cred file is written with exclusive create.
The docs say sign-in uses the stored email, and how to recover a failed --rotate.
Checked and correct
Guard order: nothing connects or loads models before assertStagingTarget, and error text never echoes URI credentials.
Password: stored only as a bcrypt hash plus a 0600 file. It is never printed, and tokenVersion is bumped on rotate.
Row shapes match what the app writes and reads:
task enums and claimedBy
the system-action/task-claimed payload as V2MessageRow reads it
a card that passes validateAgentCardPayload (rev 1)
the AgentInstallation and Integration rows, matching their unique indexes
the PG messages/pod_members columns, with thread_root_id replies
Idempotence: a second run makes 0 inserts and 0 modifications in both databases, with the password and cred file unchanged.
Lanes: backend scripts, tests and docs only. No UI, no zh-CN strings, no screenshots needed.
Tests: seed suite 22/22. npm run lint:ts reports 0 errors.
Still open (row done-test, after merge): a real staging run, a read-only recount, and a seat sign-in on staging.commonly.me.
Assert that CLI refusal preserves the credential file.
These cases prove that main() does not connect or load the pool. They do not detect a credential-file write before refusal. Record the existing file contents before each case and assert that they remain unchanged afterward. As per path instructions, “Refusal tests should assert both the refusal status and that protected state remains unchanged.” (raw.githubusercontent.com)

Head c5b6359. Author's review (D218), at the final head. The only change since my PASS at 5b9cc29 is the CodeRabbit fix: assertCredOutOutsideRepo now resolves symlinked parents with realpathSync before it walks up for .git, with two new refusal cases. The thread is answered.
CI is green, and the seed suite passes 22/22. lint:ts shows 0 errors.
After merge, still to do for the row: a staging run, a read-only recount, and a seat sign-in.
The reason will be displayed to describe this comment to others. Learn more.
Re-stamp at c5b6359. This is the same review round as my HOLD at 64f68f9, not a second gate.
The HOLD is fixed. Claimed rows are now written with claimedAt: null and claimExpiresAt: null. deriveLeaseState reads that shape as held, and neither branch of lapsedConditions matches it. The new test asserts no seeded row matches KernelWorkSweepService.lapsedConditions at now or at +24h, which is the property that matters. A staging pod seeded by the old version is repaired on the next run, because the $set resets both fields and the status.
What the delta adds, all read:
assertCredOutOutsideRepo refuses when a .git entry (directory or worktree file) sits anywhere above the resolved directory. c5b6359 resolves symlinked parents through the deepest existing ancestor and re-appends the missing tail; the order is correct. Both main() and runStagingSeed call it before anything is written, and the test shows the seat's password hash stays unchanged on refusal. /tmp in the staging pod passes.
The temp file is removed, then created with wx, so it never writes through a planted symlink.
Pod members use $addToSet, so UI joiners survive a re-run, and the re-run test asserts modified: 0.
installedBy is now the seat. That's a reasonable choice for its owner views.
main() is injectable, and the refusal cases assert that neither connect nor loadPool is called. The password-never-printed check now covers the real entry point.
The three original properties still hold at this head: it's idempotent (the second-run zero-write test is unchanged and passing), it carries no credential in the repo or the PR body, and it refuses anything but staging.
