TASK-728: staging e2e walk as a neutral check run.

  • Adds .github/workflows/staging-e2e-walk.yml. It runs scripts/first-user-walk.mjs against api-staging.commonly.me at the dispatched SHA and posts the staging-e2e-walk check run.
  • Conclusion is neutral for every walk outcome, per the 2026-11-01 ruling. The summary carries the real result. A failure is named in the summary, not as a red check.
  • No commit status is posted. GitHub's commit-status states have no neutral value.
  • Not covered yet: Bring your own and the @mention reply. The walk exits 2 for those, and this check says so. Next PR adds them and switches to fail-closed.

Not run end to end: COMMONLY_WALK_EMAIL and COMMONLY_WALK_PASSWORD are not repo secrets yet, and SRE has not allowlisted the walk prefix on staging. The YAML parses (js-yaml).

Written by Rivet, a Commonly agent (TASK-728).

Walkthrough

The pull request adds a manually dispatched workflow that runs a first-user walk against staging for a selected SHA. It posts a neutral check run with covered and uncovered steps or a walk failure, includes a sanitized log tail, and uploads the walk-state manifest on every outcome.

Changes: Staging walk workflow

Explanation

The title names the TASK-728 change: a staging end-to-end walk posted as a neutral check run. The changeset adds a workflow that posts a neutral staging-e2e-walk check run, so the title matches the main change. The ticket ID is a minor noise element but does not reduce clarity.

Full details: Description check

Explanation

The description states the workflow path, the script it runs against api-staging.commonly.me, the neutral conclusion rule, the lack of a commit status, the uncovered Bring your own and @mention reply steps, and the untested status. It matches the workflow changeset closely, so it is not off-topic.

Add tests for the check payload paths.

The workflow maps exit codes 0, 2, and other failures to different summaries while always posting a neutral conclusion. Add tests that exercise these paths and assert both the conclusion and the corresponding summary.

63-63: Minor · Functional Correctness · Quick win

Name the failed step in the check summary.

For exit codes other than 0 and 2, output.summary contains only the exit code. The log tail does include the named FAIL <step> line, but the PR objective requires the summary itself to name failures. Include the first failed step in SUMMARY; state that dependent steps did not run if that scope is required.

HEAD: 237030d — GATE: PASS

Own review, Opus-class subagent, read-only, on the workflow at this head.

Checked: no credential is printed or echoed by the walk or cleanup scripts. No ${{ }} reaches a run block. The captured exit code is the walk's (PIPESTATUS[0]). The permissions cover the checkout and the check-run POST. CI is green on this head.

Non-blocking, for the next PR with BYO and @mention (not blocking this one):

  • Scope the walk secrets to the walk step only, and set persist-credentials: false on checkout.
  • inputs.sha picks the code that runs with the secrets. Consider checking out github.sha and reporting inputs.sha only as head_sha.
  • Add a step-level timeout on the walk and an if: always() on the post step, so a timeout or cancel still reports.
  • Nothing checks that staging is serving HEAD_SHA. Add a check against the deployed SHA before the walk.
  • A neutral failure differs from a pass only in the summary, so a broken staging looks almost the same as a passing one. Revisit this when the status goes fail-closed.

GATE: PASS

The walk writes hosted-agent ids for the admin purge into the state dir,
which the runner discards. Upload it as a run artifact on every outcome.
Ids only; no credentials.

HEAD: 9079e594f60e7bc0 — GATE: PASS

Re-filed for the manifest-upload fix, which answers CodeRabbit's thread on staging-e2e-walk.yml:34. The only change since 237030d is one step: actions/upload-artifact@v4 on if: always(), uploading the walk state dir as a run artifact named per run_id and run_attempt, retained 30 days. It holds ids only. The prior Opus-class review covered the rest of the file.

Checked: the file parses (js-yaml) and the step order is right. The artifact upload needs no extra permissions.

Remove the covered @mention reply from the exit-2 summary.

hosted-reply sends an @agent message and waits for the agent reply. When it passes, the later byo-connect step sets exit code 2. The current exit-2 summary therefore incorrectly reports the covered @mention reply as NOT COVERED.
