feat(discord): a bound channel relays its installer's messages live into the pod - #3456
D249 asks for Discord parity with Telegram. Step 1 (F130) extracted a shared chat-relay core, and step 2 (F143) put one bind rule on every bridge. This is step 3: a bound Discord channel relays live into its pod.
Who gets relayed
A Discord channel is a shared surface, so this follows Slack's model, not Telegram's private-chat model. Only the person who added the bot, as proven by Discord, is written into the pod, as their Commonly user. Everyone else's messages stay in the summary buffer, as today.
Proof:
The install link adds the identify scope.
After the code exchange, the callback calls GET /users/@me with the user's access token. The id must look like a valid Discord id, and it goes into the signed install proof (a new optional did claim).
If @me fails or returns a bad id, the install still binds, but with no id, so that channel can't relay live. No id is ever guessed.
POST /api/integrations stores config.discordUserId only from a proof that matches this pod, guild and caller. The key is server-owned, so it's stripped from any POST or PATCH body, and it's declared on the strict model.
Live relay can be turned on only when the row has a proven id, and only by the row's creator. Otherwise a pod creator who didn't add the bot could have the installer's messages written under their own name. The bridge re-checks that linkedUserId is the creator.
A new InboundRelayAdapter with two members: senderIsLinkedUser (the proof) and liveRelayRefusal.
Telegram (private chat) and Slack (slackUserId match) go through it unchanged, and their existing tests pass unedited.
Added: the plain-DM Slack mismatched event.user test the review asked for.
adapters.ts: an inboundRelayAdapters registry and liveRelayRefusalFor(), which replaces the routes' inline private-chat check. Every other type keeps the old rule and message.
Inbound path
The gateway still buffers everything. It then hands rows that have live relay on to relayDiscordMessageForIntegration, which re-reads the row, because the gateway's cache can be a minute stale.
Ignored: bots, webhook messages (including our own outbound echo), system messages, anything other than a normal message or a reply, and edits and deletes.
Content: attachments become links; mentions stay as text.
Dedupe reuses the delivery-claim table that Telegram and Slack use, keyed per integration and message, so two replicas' gateways write one message. If the claim store is down, nothing relays live and the message is still buffered.
Not in this PR
Outbound is F132 and slash commands are F133.
Live relay is off by default for Discord. The installer turns it on with liveRelay: true. The Connectors UI for that comes with F132, so today it's API-only.
The installer's own messages stay in the buffer too, so summaries still see the whole channel.
A second channel bound on the "guild already bound" path carries no proof, so it doesn't relay live.
Existing Discord rows need the bot added again before they can relay live.
Discord portal: no new redirect URI. identify needs no portal toggle. Message Content is already requested by the gateway.
Proof
Red (finished tests on unmodified origin/main): 21 new tests fail, and the Discord bridge suite can't load.
Green: 94 suites, 1122 passed and 2 skipped (every chatRelay, telegram, slack, discord, integrations, connector, decision-card and installable suite).
One earlier full run had two failures, in chatConnectorTokens and uploads.batchMint. Neither touches this diff, both pass in isolation, and the next full run was clean.
Reverse checks:
drop the author-id match: 2 fail, at the bridge and gateway level;
drop the dedupe claim: 3 fail (same message twice, claim store down, two replicas).
…nto the pod (F131)
Discord becomes the third inbound adapter on the shared chat-relay core.
A channel is a shared surface, so it follows Slack's model: only the person
who added the bot, proven by Discord itself, is written into the pod as
their Commonly user. Everyone else's messages stay in the summary buffer.
- The install link asks for identify; the callback reads users/@me and
carries the id in the signed install proof. POST /api/integrations stores
config.discordUserId only from a proof for this pod, guild and caller, and
the key is server-owned (stripped from any body). A failed @me binds
without an id, so that channel can't relay live; no id is guessed.
- Live relay turns on only with a proven id, and only by the row's creator.
- The core's inbound write takes a branded ProvenSender that only
proveInboundSender(adapter, row, evidence) can make. Telegram and Slack now
go through it with unchanged behaviour; adapters.ts holds an inbound adapter
registry and liveRelayRefusalFor() replaces the routes' inline check.
- Dedupe reuses the delivery-claim table: one write per message per bound
row, across replicas. Claim store down: nothing relays live; still buffered.
- The gateway still buffers everything; bots, webhooks (our outbound echo
included), system messages, edits and deletes never relay.
Outbound (F132) and slash commands (F133) are separate.

The PR adds verified Discord installer identity to integration setup and introduces shared inbound sender proofs and platform-specific live-relay rules. It also connects Discord gateway messages to a new inbound bridge that filters, claims, and writes eligible messages to pods.
The install flow requests identify, validates the installer’s Discord ID, and adds it to the signed proof. Integration configuration stores the ID as server-owned data and omits it from non-creator, non-admin projections. Tests cover lookup failures, invalid IDs, and storage.
Inbound writes now require a proven sender, and the core adds delivery claims. Platform adapters declare sender-proof and live-relay refusal rules. Connector creation and PATCH apply those rules before enabling live relay.
Relay Discord gateway messages to pods backend/services/discordGatewayService.ts, backend/services/discordBridgeService.ts, backend/__tests__/unit/services/discordBridgeService.test.js
The gateway dispatches messages for live-relay targets. The bridge filters ineligible messages, verifies the installer as sender, claims each delivery, and writes eligible content as the linked user. Tests cover filtering, claims, author-loading retries, and gateway dispatch.

One review round (D218), Tier 2 (writes into a pod as a user). Two fresh Opus reviewers at this head, both PASS.
Identity proof. I found no path to a message written under someone else's name, or to a row bound to a Discord id that isn't the caller's.
@me uses this callback's own exchanged token. did sits inside the signed proof and nothing else can set it.
POST requires the proof's pod, guild and user to match. The key is server-owned and stripped on POST and PATCH, and there is no other writer.
Live relay is creator-only and needs a proven id. The bridge re-checks the creator, and the author check is an exact string match.
Webhook, bot and system messages are dropped before the adapter runs, and the target pod is always the row's.
ProvenSender is a WeakSet of frozen objects, so a copy fails assertProvenSender.
F143's bind rule still runs before any row is written.
Core and dedupe.
Telegram and Slack behave exactly as before: same predicates, same order, same log text, and their tests are unedited.
The core has no Discord branches.
Dedupe rides WebhookDelivery's unique {provider, deliveryId} index with a 24h TTL. Keys are namespaced inbound:<integrationId>:<msgId>, so they can't collide with the webhook route.
The gateway's buffer block is byte-identical, and the live hand-off is awaited with a catch around each target.
The reviewer ran it locally: 7 suites (186), sharedSurfaceBind (21) and the real-mongod discordInstallBind (9) all pass.
Follow-ups, not blocking:
Pre-filter by a cached discordUserId in the gateway's channel target, which saves one row read per non-installer line.
The install state isn't tied to the browser; that's the same shape as F89's guild proof.
The discord-client-id rule matched the made-up snowflakes next to
INSTALLER_DISCORD / discordUserId in the F131 tests. Allowlisted as exact,
anchored literals (the scan reads the PR's commits, so a test edit alone
would not clear it); any other value still fails.

Withhold config.discordUserId from non-creator viewers.
projectIntegrationForViewer applies withoutRoutingState to non-creator viewers, but that function does not remove discordUserId. Adding the field to SERVER_OWNED_CONFIG_KEYS does not fix this response projection because that list only guards request bodies and catalog requirements.

Document the fail-closed claim-store policy or relay on claim failure.
When claimInboundMessage returns 'unavailable', discordBridgeService.ts suppresses the live pod write. The line remains in the buffer for a separate summary path, but that path is not equivalent to live delivery and is not documented as an exception to Rule 19.
Either relay on 'unavailable' and accept possible duplicate writes, or document this explicit fail-closed exception in INTEGRATION_CONTRACT.md. Update the test that currently requires fail-closed behavior to match the chosen policy. Retain an operator-visible signal for the exception; the current warning does not replace recipient delivery.

Retry the read-only author load before the claim is treated as delivered.
loadInboundAuthor can throw on a transient database error. The delivery claim is stored before this call, and the gateway does not redeliver the event. The live relay for that Discord message is then lost for the claim TTL. Retrying the read-only lookup in place, while the claim is held, recovers transient read errors. The write stays single-attempt, because a retried write can duplicate a committed message.

Correct the Slack live-relay rule in the docs.
Lines 136-138 say both integration write routes apply "the private-chat rule for Telegram and Slack".
That is wrong for Slack. slackInboundAdapter.liveRelayRefusal in backend/services/slackBridgeService.ts declares its own rule. A DM (chatType: 'im') with no channelId may relay live. A channelId, or any other bound chat type, is refused.
The shared private-chat rule (privateChatLiveRelayRefusal) applies only to Telegram and to undeclared types. Slack's chatType is 'im', never 'private'.
Proposed fix
-before `liveRelay` goes on: the private-chat rule for Telegram and Slack (and-any undeclared type), the proven installer for Discord.+before `liveRelay` goes on: the private-chat rule for Telegram (and any+undeclared type), a direct message with no channel for Slack, the proven+installer for Discord.

Add a test for a mismatched proof on the prior-binding path.
The POST /api/integrations path copies discordUserId from the install proof only when the proof's podId, guildId and userId all match the request (backend/routes/integrations.ts lines 555-556). The prior-binding test sends no proof, and the existing mismatch cases are first-install refusals that assert only a 404. As a result, removing any one of those three comparisons leaves the suite passing.
A mismatched proof on the prior-binding path can store another install's Discord ID. Live relay can then author that Discord account's messages as the row creator. Add a case that fails when any one comparison is removed.

Invalidate the Discord gateway cache when PATCH enables live relay.
A cached Discord integration can retain liveRelay: false for up to 60 seconds after the PATCH writes config.liveRelay: true. During that interval, handleMessageCreate() excludes the row from liveTargets, so installer messages are buffered but not relayed. Why
