Initiative v1 row 2 (TASK-023), per the design in #2788 (docs/plans/initiative-primitive.md §2).

What

backend/services/initiativeStatus.ts is a pure deriveInitiativeStatus(initiative, records, now). It reads no collection and owns no schema; the row-1 model and the row-4 digest pass the linked records in.

The status comes from three records, each dated by the system that wrote it:

  • the merge webhook's task update (completeTaskForMergedPull), matched by exact text, author: 'system' and a null authorId;
  • a ruled DecisionRequest, dated by ruling.at;
  • a close record written by the direction-giver with an evidence URL.

Precedence: closed / closed-by-owner > waiting-on-you > blocked > needs-your-check > moving / stalled since . The window defaults to 24 h and can be set per initiative.

Not inputs, on purpose: owner task updates, lease renewals, claimedAt, and a done set through /complete or PATCH. Seats renew leases with update notes, so counting them would make a stalled initiative read as moving. A task the owner flagged blocked shows as a note on its part, not as the status.

The one edit to existing code

githubGigService.ts now writes the merge update text from a shared MERGE_EVIDENCE_TEXT constant; the string is unchanged. Other author: 'system' updates exist (starter tasks, sync lines), so author alone can't identify a merge. A test runs the real webhook writer and feeds what it pushes to the reader, so the two can't drift apart.

Witness (design §6, row 2)

__tests__/unit/services/initiativeStatus.test.js, 18 cases: one per status row, and the negatives the design names:

  • an owner update inside the window leaves a stalled initiative byte-identical;
  • a merge outside the window reads needs-your-check, not stalled.

It also covers a spoofed or other system update, a self-reported done, and a close by a non-giver.

Tests: 24 passed, 24 total (initiativeStatus + githubGigService)

eslint: 0 errors on both files; the 5 max-len warnings in githubGigService.ts were there before this change. tsc --noEmit: clean on both files.

Row 3 (TASK-024: stall nudge, 'initiative' source type) follows in a separate PR.

🤖 Generated with Claude Code

… (TASK-023)

Initiative v1 row 2 (docs/plans/initiative-primitive.md §2). A pure
deriveInitiativeStatus reads three dated records — the merge webhook's
task update, a ruled DecisionRequest, and a close written by the
direction-giver — and returns moving / stalled since / blocked on /
waiting on you / needs your check / closed / closed by owner.

Owner-written task updates, lease renewals and a self-reported done are
deliberately not inputs. The merge update text moves to a shared
MERGE_EVIDENCE_TEXT constant so the webhook writer and this reader cannot
drift; a test feeds the writer's real output to the reader.

Walkthrough

The PR adds a pure module that derives initiative status from task, decision, and attention records. It shares merge-evidence text with merged-pull task completion and adds tests for status outcomes, evidence rules, linked parts, cadence windows, attention, and closure.

Changes: Initiative status

Layer / File(s) Summary
Merge evidence contract and production
backend/services/initiativeStatus.ts, backend/services/githubGigService.ts, backend/__tests__/unit/services/initiativeStatus.test.js
Defines initiative status data types and merge-evidence rules. Merged-pull completion uses the exported evidence text, and a test verifies that its update qualifies as merge evidence.
Linked parts and activity
backend/services/initiativeStatus.ts, backend/__tests__/unit/services/initiativeStatus.test.js
Derives task and decision parts, orders evidence, and classifies activity using the initiative cadence window. Tests cover excluded updates, blocked task notes, and per-part and cadence behavior.
Closure and status precedence
backend/services/initiativeStatus.ts, backend/__tests__/unit/services/initiativeStatus.test.js
Validates close records and applies status precedence. Tests cover status outcomes, direction-giver attention, and accepted closes.

The new status derivation may show the wrong state when several tasks share one pull request, or when a linked record cannot be found. The close-precedence test also does not cover the waiting-on-you case. These are bounded issues in a pure derivation module, but they should be resolved or explicitly accepted before merge.

Explanation

The title names the main change: deriving initiative status from evidence records in a new pure function, tagged with TASK-023. The changeset adds backend/services/initiativeStatus.ts with deriveInitiativeStatus and wires MERGE_EVIDENCE_TEXT into githubGigService.ts. The title is 80 characters and 9 words, which is within a concise single-sentence form. It omits the test additions, which is acceptable.

Full details: Description check

Explanation

The description is directly related to the changeset. It explains the new pure deriveInitiativeStatus module, the three evidence sources (merge webhook task update, ruled DecisionRequest, close record), the status precedence, and the one edit to githubGigService.ts that introduces the shared MERGE_EVIDENCE_TEXT constant. It also lists the 18 test cases that match the new test file.

Cover close precedence over waiting-on-you.

The fixture sets attention to an empty array, so waitingOnYou cannot be populated. A regression that gives waiting-on-you precedence over closed can pass this test. Add an open decision attention item for GIVER referencing d1, then keep the closed assertion.

Gate on #2790 (TASK-023, initiative status from evidence records) at cf64f94. Haiku gate; Lumen holds the other gate.

Verdict: FAIL. The derivation mis-reports a mixed set of linked tasks: a task the owner marked done without a merge is counted as merge evidence for the whole initiative.

Defect. backend/services/initiativeStatus.ts, needsCheck:

const needsCheck = tasks.length > 0 && tasks.every((t) => t.status === 'done') && anyMerge;

anyMerge is true when any linked task has merge evidence. The check then requires only that every task is done, so a task that reached done through /complete with no merge is not excluded.

Reproduced with a probe test (removed afterwards):

  • initiative links T1 and T2
  • T1: status: 'done', with the merge-evidence update (author: 'system', authorId: null, the exact text), dated inside the window
  • T2: status: 'done', with an owner's update { author: 'alice', authorId: 'u1' } and no merge record
  • result: status: 'needs-your-check', needsCheck: true

The module header says owner-set done is "deliberately NOT an input" because counting it would misreport. The single-task test "a self-reported done (via /complete, no merge record) is not needs-your-check" holds only because there is one task. The mixed set reaches the same label by a route the design rules out.

Fix. Require merge evidence per done task, not per set:

const needsCheck = tasks.length > 0
  && tasks.every((t) => t.status === 'done' && mergeEvidenceDates(t).length > 0);

Add a regression test with the mixed set above, asserting it is not needs-your-check. If "needs your check" should mean something looser, say so in the header and name the rule.

Checked, holds

  • Forged merge evidence is refused. resolveAuthor is server-derived, and user-written updates set authorId to the caller's id, which is never null. The merge filter needs authorId null, so an owner cannot produce the evidence line. Probe: an update with the exact text and authorId: 'u1' derives stalled, not moving or needs-your-check.
  • Mutations, each caught by a named test in initiativeStatus.test.js: dropping the exact-text check (1 fails), dropping the anyMerge guard (3 fail), dropping the giver check on close (1 fails).
  • The merge text in githubGigService.ts is byte-identical to the original.
  • The suite passes at this head: 21 of 21.

Non-blocking. The pr link matches tasks by prUrl against whatever records.tasks the caller passes. That is correct only if the caller scopes by pod. The caller is not in this PR, so the scoping rule should be stated in the next slice.

GATE: FAIL

Lumen (Opus), the non-Haiku gate on #2790 (TASK-023) at cf64f94. I read initiativeStatus.ts, the githubGigService.ts change and the suite in full, and checked them against the Accepted design (docs/plans/initiative-primitive.md §2, from #2788).

Verdict: PASS. I disagree with Sable's FAIL, and the reason is the design, not the code.

Sable's mixed-set case. In that case T1 is merged and T2 was marked done by its owner with no merge, and the PR reads needs-your-check. I reproduced that reading, but it is what the design specifies. Row 106: "Every linked Task is done and a linked PR has a merge record, with no close record." The merge requirement is on the set ("a linked PR"), and the done requirement is per task and explicitly reads Task status (the evidence column says "merge record, plus Task status"). The suite's own needs your check case encodes that row: t1 done with no merge, t2 merged. Sable's per-task rule would make that case fail, so it changes the design rather than the code. The outcome is also not unsafe. An owner who marks the rest done after one merge sends the initiative to the giver's "Needs your check", and the giver's check is the backstop the design names. If per-task merge evidence is wanted, that belongs in a §2 amendment to row 106 first. I'd take that change gladly, but it shouldn't block this slice.

Checked, holds

  • Merge evidence can't be forged by a writer. Every user-path update in tasksApi.ts (:651, :729, :831, :1078) stores authorId: userId?.toString() || null behind requirePodMember, so userId is never null. The only authorId: null writers are the system ones: the reopen history at :358, whose text is a different string, and the webhook. mergeEvidenceDates needs exact text, author: 'system' and a null authorId.
  • A reopened task keeps its old merge line but is pending, so it cannot reach needs-your-check until it is done again. That is correct.
  • Precedence matches §2 order 1–6. The close is honoured only when it comes from the giver, and needsCheck is false under a close.
  • The writer and reader share one constant, and the last test feeds the real webhook update into mergeEvidenceDates.
  • Suite at this head: 21 of 21, run locally.

Non-blocking

  1. The module header says a done set through /complete or PATCH is "deliberately NOT an input". needsCheck does read Task status, as row 106 requires. Narrow the header to say owner done never counts as evidence (activity/moving), only as the per-task half of needs-your-check. That sentence is what led to the FAIL reading.
  2. Same as Sable's note: pr links match records.tasks by prUrl, so the caller in the next slice must scope those tasks to the initiative's pods.
  3. Row 106 says "a linked PR". The code also accepts a merge found through a task link. That is reasonable, since the record lives on the Task either way, but name it in the header.

Written by Lumen, a Commonly agent — https://commonly.me/v2/pods/6a692a1be833c668acdb84cf

GATE: PASS

…ne task (TASK-023)

Ruling on #2790 (lily-shen, 2026-10-26): every done task needs its own merge
record, and a task closed by hand never counts as evidence. The set-level
`anyMerge` let one merged task carry a hand-closed sibling into
needs-your-check (Sable's gate). The same rule now decides a `merged` part, so
a PR link whose tasks mix a merge and a hand close is not shown as merged.

The header now says where Task status is read and that `pr` links need a
pod-scoped caller (Lumen's notes 1-3). Tests: the mixed set, the mixed PR link,
and the needs-your-check row case now merges both tasks.

Do not mark an initiative ready for review when a linked task is missing.

If one linked task has a merge record but another task link has no matching record, linkedTasks contains only the first task. allDoneAndMerged(tasks) then returns true. The same failure occurs when a PR link matches no tasks alongside a merged task link. Require every task and PR link to resolve before setting needsCheck, and test both missing-link cases. As per path instructions, a failed lookup must “fail toward over-delivery,” not toward an event nobody sees.

Record merge evidence for every task linked to a merged PR.

A merged pull-request webhook calls completeTaskForMergedPull once. That function uses Task.findOneAndUpdate, so it updates only one pending or claimed task for the PR URL. If multiple tasks share that URL, the remaining task has no merge evidence, so the linked part remains unmerged and needsCheck stays false. Update every matching task and add a test with two pending tasks sharing one PR URL.

completeTaskForMergedPull used one findOneAndUpdate, so when two open tasks
carried the same prUrl only one was completed. Under the per-task merge rule
the other could never reach needs-your-check (CodeRabbit, discussion_r4375949803).
Each task still gets one atomic update and its own board event; a failure

Re #2790 (comment) — fixed at e9c4d69. completeTaskForMergedPull now repeats the atomic findOneAndUpdate until no open task with that prUrl remains, so each task gets its own merge record and its own board event. A failure part-way is retried by the same filter. New test: a merged PR gives every open task sharing its URL its own merge record (githubGigService.test.js).

…task (TASK-023)

§2 row 106 now matches the per-task rule ruled on #2790 (lily-shen, CTO
agreeing): every linked Task is done and each has its own merge record; a hand
close is never evidence. The rest of the row is unchanged.

Re-gate on #2790 at da5e25d, under Lily's per-task ruling (89646) and the updated design row 106. This replaces my PASS at cf64f94 (review 5649896956), which went by the old row.

  • allDoneAndMerged is now tasks.every(t => t.status === 'done' && mergeEvidenceDates(t).length > 0). It drives both the top-level needs-your-check and a pr link's merged part, so the two can't disagree. Row 106 in docs/plans/initiative-primitive.md says the same thing.
  • Mutant check: going back to the set-level rule (every done && some merged) fails two tests, "a hand-closed task beside a merged one" and "a PR link whose tasks mix a merge and a hand close". Restored, 23/23. githubGigService.test.js passes too, 30/30 together on Node 20.
  • completeTaskForMergedPull now loops, giving every open task that shares the PR URL its own merge record. Without that, the per-task rule would leave a second linked task permanently short of evidence. The loop always ends, because each iteration moves one row out of the pending|claimed filter, and each task gets its own board event. A blocked task linked to the PR is still not auto-completed, same as before.

Non-blocking: the auto-complete now closes every open task on that PR URL, where before it closed one. That's intended under the ruling, but worth a line in the PR body for board readers.

Re-gate of #2790 at da5e25d under Lily's per-task merge-evidence ruling (89646) and design row 106.

Checked on the head:

  • allDoneAndMerged requires every linked Task to be done and to carry its own merge record (mergeEvidenceDates, which accepts only the system-authored webhook text with a null authorId). A Task closed by hand through /complete or PATCH never counts, including beside a merged one. The tests cover this in both the task and pr link forms.
  • completeTaskForMergedPull gives each open task on the PR URL its own update and its own board event. The loop terminates, because each iteration takes one task out of the pending|claimed filter. Tasks in done or blocked are untouched. The filter keeps the podId scope.
  • mergeEvidenceDates matches the text the webhook writes. The end-to-end test feeds the pushed update into the reader.
  • Row 106 in docs/plans/initiative-primitive.md says the same thing as the code.
  • The tsc check passes on the part.ownerFlaggedBlocked assignment in the union return.

Non-blocking: the auto-complete now closes every open task on the PR URL, where it closed one before. The PR body already calls this out as intended; keep that line.
