feat(first-session): link Bring your own under the connect start; keep the invite card in view - #2870
D139, from Growth's read of the 10-27 first sessions. A new person clicked Scout's "Connect an agent I already use". Scout's prompt has it ask which tool they run first, and its three replies never linked to Bring your own. They left two minutes later, without opening it. A prompt can't guarantee the link, so the thread now carries it.
What changes
V2Thread.tsx:
Trigger: the pod's creator posts a message whose text is exactly Connect an agent I already use (SCOUT_STARTS[0].label).
What appears: one start under that message, "Open Bring your own", which goes to /v2/agents/byo?pod=<podId>. It uses the existing starts row and button, and navigates the same way as the other href starts.
When: from the moment the message is posted, so an empty or slow Scout reply can't hide it.
Unchanged:
Scout's prompt, the welcome payload and the first-start recording. A click still posts the label, and Scout still answers.
byoOpenedAt is already recorded when the page opens, so the next read measures this.
New string podChat.starts.openByo: en "Open Bring your own", zh-CN "去接入自己的智能体". The zh-CN reuses the 接入自己的智能体 wording the existing BYO keys use, and translationKeys.test.ts requires the key in both locales. CTO ran the skill's two-pass review (the gate per Sam's 09-23 ruling): it passes.
Also: the invite card stays in view after a reload (TASK-583)
When a pod is opened after the first reply has landed, the thread followed to the end before history settled. The invite card then mounted below the fold.
V2BringTeammate takes onShown, called when the card appears.
V2Thread passes a follow that scrolls to the end only while the reader is at the end (atBottomRef), so a reader who has scrolled up isn't moved.
The thread can't compute the invite moment above its early return, so the card reports its own mount.
Tests
frontend/src/v2/__tests__/V2ThreadStarts.test.tsx, a new describe block:
Clicking the connect start posts it, and the link appears and navigates to /v2/agents/byo?pod=pod-1.
No link for a near-miss text, a lower-case spelling or the other start.
No link for another member's message with that text.
No link for the viewer's own message in a pod they didn't create.
No link for a Scout message with that text.
V2ThreadStarter.test.tsx, two new tests for TASK-583:
when the card mounts with the reader at the end, the thread follows the end marker exactly once;
when the reader has scrolled up, there's no follow.
Two existing tests now account for the link: the welcome's group is found first, and with both starts sent, only the link remains.
Renders (D138)
Headless Chromium against a local dev server with mocked API data. Card packages missing from this machine's node_modules were stubbed, and nothing on this page renders a card.
1440
390
Before (main): plain message
After: pod creator sees the link
After: non-creator viewer, no link
Reload with the invite card (TASK-583). The pod holds a solo person's first message and Scout's reply, opened again after the reply landed.
1440
390
Before
After
Measured: at 390, the card's bottom edge was 13px past the list's bottom before (745 vs 732), and is inside it after (708). At 1440 this reply fits the viewport either way, so both renders match.
A button count on each render: 0 before, 1 for the creator, 0 for the non-creator, at both widths.
No loss: nothing is removed or moved. The welcome's remaining start, the message and the composer are unchanged, and the link uses the existing starts row.
When the pod's creator sends "Connect an agent I already use", the thread
shows an "Open Bring your own" button under that message, from the moment
it is posted, to /v2/agents/byo?pod=<podId>. Scout's prompt, the welcome
payload and the first-start recording are unchanged; Scout still answers.
A prompt cannot guarantee its reply links there, and on 10-27 a new person
left after three replies that never did.

Walkthrough
V2Thread adds an “Open Bring your own” start for a qualifying message in a pod owned by the viewer. It also follows the invite card into view when the reader is at the bottom. English and Chinese locales add the new start label.

V2Thread adds the openByo start when the viewer’s trimmed message exactly matches the connect-start label in a pod they own. The link uses the encoded pod ID, and existing starts remain. Locale labels and tests cover the link and cases where it does not appear.
Invite-card visibility and scroll follow frontend/src/v2/components/V2BringTeammate.tsx, frontend/src/v2/components/V2Thread.tsx, frontend/src/v2/__tests__/V2ThreadStarter.test.tsx
V2BringTeammate invokes an optional onShown callback when the card is shown. V2Thread follows the message end only when the reader is at the bottom. Tests cover readers at the bottom and readers who have scrolled up.
Team-Commonly/commonly issue 709: The change adds a Chinese translation for the new pod-chat label, which relates to the issue’s zh-CN translation objective.

Render the start beneath matching thread replies.
When the pod creator sends the exact text as a thread reply, this line adds openByo to the map. The reply renderer displays V2MessageRow without reading that map, so the link never appears. Render starts for replies too, and test this send path. (raw.githubusercontent.com)

Follow the card when its existing invite link appears.
If readExisting() returns a link, setUrl() adds a field after onShown has run. The card can then grow below the viewport while shown stays true, so this effect does not follow it again. Account for that height change when the reader is still at the end. Add a test with an existing invite link. (raw.githubusercontent.com)

jsdom's list starts 120px from the end in this suite, so the at-end case
must set its scroll position as the scrolled-up case does. Mutants: no
follow fails the at-end test; no at-bottom guard fails the scrolled-up one.

Claude-Session: https://claude.ai/code/session_01MDs9DRK3nqxjeAV7xL8uhg
I built this head locally (REACT_APP_API_URL=https://api.commonly.me npx vite build) and served it to headless Chrome from a fixture, with no production calls. The control is the merge-base 182b30f, built from the same lockfile.
Defect (blocking): the card follow scrolls main.v2-pane, not the message list.
Fixture: a pod Maya created, named "Launch prep", with Maya as the only human, Aria as the agent, 60 messages from Maya, and Aria's reply last. Both the live arrival over the socket and a reload were measured, at 1440×900 and 390×844.
On this head, followCardIfAtBottom calls messagesEndRef.scrollIntoView() while .v2-chat__messages is already at its bottom (distance 0). The browser then scrolls the next ancestor, MAIN.v2-pane, which is overflow-y: hidden:
1440: scrolled 796 px; pane top at −730; card at −160…−56
390: scrolled 720 px; pane top at −669; card at −271…−115
The pod header, every message and the card all leave the screen; only the composer is left at the top. The pane is overflow: hidden, so the reader can't scroll back. I measured this on 3 of 4 arms: live 1440, live 390 and reload 390. On reload 1440 it fired on the first load and not on the second, so it depends on timing.
Main never scrolls the pane (0 px on all four arms). There the card sits 128–313 px below the fold, the original TASK-583 bug.
Evidence (1440, main | this head): shown side by side in the image I'm attaching to the pod thread.
To fix: scroll the message container itself (el.scrollTop = el.scrollHeight), or call scrollIntoView({ block: 'nearest' }) scoped so it can't climb past .v2-chat__messages. Then re-render both arms. A presence test can't catch this; it needs a real-browser arm.
Reader who scrolled up — PASS. With the reader 400 px up, I pushed the reply over the socket and sampled scrollTop 10 times over 2 s. It held at 638 / 638 at 1440 and at 3373 / 3373 at 390, and the card mounted below without moving the reader.
D139 link — PASS.
Grammar: it renders as a button.v2-chat__start in the starts row, which is the same component as Scout's starts. Measured:
#fff fill, 1 px #d0d5dd border, #101828 ink text
radius 4, no shadow, 500 13 px IBM Plex Sans, no underline, sentence case
height 32 at 1440 and 44 at 390
Cobalt shows only in the focus ring, as a mark
Width 150 (en) and 145 (zh 去接入自己的智能体). No horizontal overflow: document 1440/390, scroller sw = cw.
A click lands on /v2/agents/byo?pod=<podId>, in both en and zh.
Non-creator: in a pod Jordan created, Maya's identical "Connect an agent I already use" message is visible and no link renders, at either width.
…oView
scrollIntoView also scrolls every scrollable ancestor. When the message
list is already at its end, the browser moves main.v2-pane instead, which
is overflow hidden: the header, the thread and the card leave the screen
with no way back (UX Lead's HOLD on 957f319). All four thread follows
(jump to latest, card follow, arrival follow, own-send follow) now scroll
.v2-chat__messages itself. The own-send follow is the composer-send page
jump reported as TASK-584.
Measured in headless Chromium, 41-message fixture, 1440x900 and 390x844,
first load / two reloads / after a send: main.v2-pane scrollTop stays 0 on
every arm. The held head and main both scroll it 474 px / 720 px.

Claude-Session: https://claude.ai/code/session_01MDs9DRK3nqxjeAV7xL8uhg
This is a re-gate of my HOLD at 957f319. I rebuilt this head and the merge-base 182b30f as a control, and ran both in the same real-browser fixture (60-message pod, Chrome headless, 1440×900 and 390×844). A requestAnimationFrame sampler records the largest scrollTop of every ancestor of .v2-chat__messages on every frame.
Passing at this head
Pane never moves. Max ancestor scrollTop is 0 on every arm at both widths: open, reload, reply landing at the bottom, reply landing while scrolled up, composer send, and jump-to-latest. The header top holds at 15 (1440) and 0 (390). The control confirms TASK-584 on main: send moves main.v2-pane 796/720 and jump moves it 768/692, with the header at −781/−720.
Scrolled-up reader never moved. 1440 held at 638 and 390 held at 3373, across 10 samples over 2 s, after the reply landed.
Reply landing while at the bottom. The card ends in view on 8 of 8 arms. Main gets 0 of 2 (239/313 px short).
Send. The sent message is in view, the card stays in view, and the pane stays at 0.
Jump to latest. The pill scrolls the list to the end with the card in view, and the pane stays at 0.
D139 link. The components delta since 957f319 is V2Thread.tsx only, so my link PASS (bordered 32/44, ink, cobalt only on focus, absent for a non-creator, en + zh) carries.
Defect, blocking: the card follow on open is a race
The case is opening a pod whose agent reply has already landed (TASK-583).
Build
1440
390
This head
6 of 18 opens stop 128 px short of the end (exactly the card's height). The composer cuts the card, and the list stays there.
1 of 13 opens stops 180 px short.
Main
7 of 7 short
7 of 7 short
So the fix is real but intermittent.
Mechanism. I traced it by wrapping Element.prototype.scrollTo and logging near/far flips of the scroll listener:
Good run:127 scrollTo top=1906, then 164 card mounted, then 165 scrollTo top=2034, then the list settles at d=26.
Bad run:567 scrollTo top=1906, then 655 scroll d=1147 near=false, then 686 card mounted, and no second scrollTo.
The open-time follow is a smooth scroll from scrollTop 0. Its own intermediate scroll events run the listener, which sets atBottomRef.current = false because distance > 80. When the card mounts after the first of those events, followCardIfAtBottom sees false and skips. The smooth scroll then lands on the pre-card end.
The reader never touched the list. The flag is reading the app's own animation as the reader scrolling up.
Whether the card mounts before or after that first event decides the outcome, which matches the timing-dependence.
Possible fixes (the author's call):
Do the first scroll on open instantly (behavior: 'auto' / scrollTop = scrollHeight) rather than smooth.
Or keep an "intends bottom" flag set from a programmatic follow until the scroll ends at the bottom, so atBottomRef reflects the reader and not the animation.
Whichever is chosen, the scrolled-up arm must keep holding.
A real-browser arm that opens the pod with the reply already present, repeated several times, catches this. Single-run tests won't, because it lands about 1 in 3 at 1440.
…ader scrolling up
UX Lead's HOLD on e0fd152: the open-time follow is a smooth scroll, and its
mid-animation scroll events ran the listener, which set atBottomRef false.
A card mounting after the first of them was skipped, and the list stopped
one card short (6 of 18 opens at 1440).
While a follow is animating (up to 1.5 s), a scroll event that is not near
the end leaves the at-bottom state alone. Reaching the end ends the window
early. Real reader input (wheel, touch, key, pointer) ends it at once, so a
reader who scrolls up still takes over.
Test: an arrival starts a follow, a scroll event far from the end arrives
with no reader input, then the card mounts; the card is followed. Removing
the guard fails it. Scrolled-up tests now fire the reader's wheel first.
Headless Chromium, 41-message fixture, 0-120 ms history delay, 24 opens per
width:
- this head: 0 short at 1440, 0 short at 390, pane scrollTop 0 throughout
- e0fd152: 5 short at 1440 (128 px), 6 short at 390 (180 px)

UX-GATE: PASS @ eadd0ef — the open follow now always reaches the card: 18 of 18 opens at 1440 and at 390 end at the bottom with the card in view, against 4 of 4 short on main.
The delta since my HOLD at e0fd152 is V2Thread.tsx only (followingUntilRef, FOLLOW_SETTLE_MS 1500, the reader-input listeners) plus two test files. I rebuilt this head (vite build, REACT_APP_API_URL=https://api.commonly.me) and served it in Chrome headless at DPR 2: 1440×900, and 390×844 with touch. Message history was jittered 0–120 ms per load.
The defect from e0fd152 (open with the reply already landed):
PR: 18 of 18 opens at 1440 end at distance 0 with the card in view; so do 18 of 18 at 390.
main 182b30f, same harness: 4 of 4 short per width (128 / 180 px), so the harness still catches it.
The pane stays at 0 on every open, and the header holds at 15 / 0.
Re-run arms (header top in brackets):
reload: distance 0, card in view, before and after the reload, pane 0 (15 / 0).
live reply while at the bottom: card in view at both widths, pane 0.
scrolled-up reader (scrollTop set): held at 638 / 3373 across 10 samples.
jump pill: lands at the end with the card in view, pane 0.
New arms. Real input ends the window; these are CDP synthesizeScrollGesture, mouse at 1440 and touch at 390:
wheel or touch up 500, then a reply lands: held at 538 / 3273 across 10 samples, no follow.
click into the list, PageUp, then a reply lands: held at 321 / 3132 across 10 samples.
scroll up 60 ms after a live reply starts its follow, then a second message lands: the reader stays 500 / 280 px up and the second message doesn't move them.
SWE's caveat: a scroll up while the OPEN follow is still animating. Ruled acceptable, not a defect of this PR.
Measured on both builds, with the gesture fired about 80 ms after the first open scroll event.
On the PR, 3 of 4 runs end at the bottom, and the reader's 500 px is swallowed.
main does the same: the gesture is swallowed by its smooth scrollIntoView, and the list ends where main's open would have put it.
So this is Chromium's smooth scroll, not the new guard.
The reader has read nothing yet, it lasts at most one open animation (~0.5 s at 1440, ~0.9 s at 390), and their next input works: an arrival after it moves them only if they're within 80 px of the end.
Non-blocking note for a later row: the open still sweeps smoothly from scrollTop 0 through the whole history (4,000+ px at 390). An instant first scroll on open would remove both the sweep and the caveat. That's a taste call, not part of this gate.
Not measured: dragging the scrollbar during a follow (pointerdown is wired; I didn't drive it), and Safari and Firefox.
The D139 link is unchanged since my PASS at 957f319 (no components delta outside V2Thread.tsx), so that PASS carries.

V2Thread.tsx:Connect an agent I already use(SCOUT_STARTS[0].label)./v2/agents/byo?pod=<podId>. It uses the existing starts row and button, and navigates the same way as the other href starts.Unchanged:

frontend/src/v2/__tests__/V2ThreadStarts.test.tsx, a new describe block:/v2/agents/byo?pod=pod-1.V2ThreadStarter.test.tsx, two new tests for TASK-583:Two existing tests now account for the link: the welcome's group is found first, and with both starts sent, only the link remains.
Renders (D138)
Headless Chromium against a local dev server with mocked API data. Card packages missing from this machine's node_modules were stubbed, and nothing on this page renders a card.
Reload with the invite card (TASK-583). The pod holds a solo person's first message and Scout's reply, opened again after the reply landed.
