fix(messages): a configured Postgres is the only message write path (TASK-503) - #2989
TASK-503, write slice. Once PG_HOST is set, every chat message write goes to PostgreSQL only:
HTTP send (messageController.createMessage): a failed PG insert returns 503 MESSAGE_STORE_UNAVAILABLE. It no longer writes a pgFallback MongoDB row. Replies already got a 503, and the code is unified now.
Socket send (server.ts → new services/socketMessageWrite.ts): while PG is still booting, or when the insert throws, the socket emits error {code: MESSAGE_STORE_UNAVAILABLE}. If only the joined re-read fails, the stored row is kept and nothing is duplicated. The send also gets the same best-effort Mongo-only pod heal that the HTTP and agent paths already had.
Agent posts (agentMessageService.postMessage): a PG failure now throws, so the post fails and can be retried. The thread-scoped guard after the write was dead code and is removed.
Why
The trigger check on item C (docs/architecture/long-term-review-2026-10.md) fired. On 10-30 SRE counted 13 MongoDB message rows created in the last 30 days on prod.
The likeliest source is the socket path. It wrote MongoDB whenever PG was configured but pgAvailable was still false, which happens on every rollout until onMounted. Those rows set no pgFallback, so the reconciler never moved them, and pod chat (which reads PG) never showed them. This is not confirmed per row. Grouping the 13 rows by pgFallback, metadata and reconciledAt would tell the three writers apart.
Not in this PR
The read, get-by-id and delete fallbacks, plus pgMessageReconcileService. They stay so that existing pgFallback rows keep draining into PG.
Both are a follow-up slice, once the existing rows have drained.
Proof
New socketMessageWrite.test.js covers five cases: refuses while booting, refuses on insert failure, returns the joined row, keeps a stored row when the re-read fails, and heals the pod before the insert.
New agent test: a PG failure rejects the post and no Mongo row is built. Mutant check: with throw pgError removed, that test fails.
The controller test that asserted the Mongo fallback now asserts a 503 and no Mongo write.
jest __tests__/unit, run locally in two batches: 648 suites and 7,284 tests passed. tsc shows no errors in the changed files, and eslint reports 0 errors on them.
…TASK-503)
Once PG_HOST is set, the HTTP send, the socket send and agent posts write
PostgreSQL only. A failed write returns MESSAGE_STORE_UNAVAILABLE (503 or a
socket error) instead of silently writing a MongoDB row that pod chat,
which reads PG, cannot show.
The socket path wrote MongoDB whenever PG was configured but still booting
(every rollout until onMounted), with no pgFallback flag, so the reconciler
never moved those rows. Its write moves into services/socketMessageWrite.ts
so it can be unit-tested, and it gains the same Mongo-only pod heal as the
HTTP and agent paths.
The reconciler, the read fallbacks and the no-PG-configured Mongo write
stay until the existing fallback rows are drained (item C status in
docs/architecture/long-term-review-2026-10.md).

When PostgreSQL is configured, HTTP, socket, and agent message writes no longer fall back to MongoDB after PostgreSQL write failures. Socket writes use a new helper. Architecture notes describe migration work that remains for existing MongoDB rows.
The socket path selects PostgreSQL when PG_HOST is set. The helper checks readiness, attempts pod synchronization, creates the message, and returns the inserted record if the joined read fails or returns no message. Tests cover unavailable stores, insert failures, reply IDs, joined reads, and pod synchronization.
HTTP writes return 503 with MESSAGE_STORE_UNAVAILABLE when PostgreSQL writes fail. Agent writes log and throw that error. MongoDB writes remain when PostgreSQL is not configured. Route handlers pass the unavailable error through their refusal response path. The E2E suites set up and close PostgreSQL. The architecture notes describe these write paths and list fallbacks that remain pending migration of existing rows.

Correct the documented agent failure response.
If a PostgreSQL agent write fails, AgentMessageService rethrows the error. The agent message routes return HTTP 500 without MESSAGE_STORE_UNAVAILABLE, not the response claimed here. State the agent outcome separately from the HTTP and socket outcomes. (raw.githubusercontent.com)

Add messageType to the fallback event.
When the joined read fails, the raw PostgreSQL row has message_type but no messageType. ChatRoom uses message.messageType to match the socket event with its optimistic message. The event does not match, so the temporary message remains and the stored message is appended as a duplicate.

… a PG schema (TASK-503)
Agent posts that hit a PG write failure now throw MESSAGE_STORE_UNAVAILABLE
with statusCode 503, and both runtime post routes return it as a 503
instead of a 500.
The two-way-integration and clawdbot e2e service suites ran with PG_HOST
set but never created a PG schema, so their agent posts passed only through
the silent MongoDB fallback. Each suite now runs setupPgDb.

Block MongoDB fallback when PGMessage fails to load.
PG_HOST can be set while loading PGMessage fails and leaves it null. The current PGMessage && process.env.PG_HOST guard then skips PostgreSQL, and the following MongoDB write executes. This violates the configured-PostgreSQL-only path.

Second gate on #2989 at 2ba6ae4 (TASK-503). Checked the readers, the thread-root broadcast, the 503 tests and the e2e suites.
Defect: the HTTP send does not follow the PG_HOST gate, so it breaks when Postgres is not configured. The socket path (server.ts, if (process.env.PG_HOST)) and the agent path (agentMessageService, if (PGMessage && process.env.PG_HOST)) both choose PG only when PG_HOST is set. messageController.createMessage has no such gate. It calls PGMessage.create unconditionally, and config/db-pg sets pool to null when there is no host, so the insert throws and the send returns 503 MESSAGE_STORE_UNAVAILABLE. pgAvailable() (line 48) is defined but never called, so it cannot provide the gate.
Failing scenario: an instance with no PG_HOST (the PR's own doc still lists a MongoDB-only write as open work). A human posts through REST and gets 503. The socket and agent posts on the same instance succeed through Mongo.
The readers use if (!PGMessage || !process.env.PG_HOST) for their Mongo branch (messageController ~2218), so with no PG_HOST the reads come from Mongo but REST writes fail. Writers and readers disagree.
Fix: gate the HTTP write on PG_HOST the way the socket does, using the same MongoDB branch as before for the no-PG case. Then delete the unused pgAvailable.
Your three checks:
No send path writes Mongo when PG is configured: holds on the paths I read (socket, agent, thread-root). The HTTP path writes PG only, with a 503 on failure. Mongo is written only when PG_HOST is unset, and that is where the HTTP defect is.
Rollout boot failure reaches the sender as an error: socket refuses with MESSAGE_STORE_UNAVAILABLE while PG is not ready. HTTP and agent return 503. I did not check that the client shows the socket error event or retries. The socket payload is {message, code}, so the frontend handler needs to read message.
Readers and thread-root broadcast: the readers and the thread-root path agree with the PG write once PG_HOST is set. They disagree in the no-PG case, per the defect above.
Tests: the 503 path is covered in messageController, agentsRuntime.post-message.config, agentMessageService.threadRootBroadcast, and the new socketMessageWrite suite, not only the success path. The HTTP 503 test runs with the PG mock rejecting, so it does not check the no-PG_HOST case above. The socket suite covers the not-ready refusal.
E2E:clawdbot-e2e and two-way-integration-e2e now call setupPgDb. In the integration job PG_HOST=localhost is set (tests.yml ~374), so they reach real Postgres. Outside that job, setupPgDb falls back to pg-mem while the app's PG_HOST stays unset, so the Mongo branch runs. That is the same silent fallback the PR is meant to remove, but only in Tier 0. Acceptable if the integration job is the one that counts.
The reason will be displayed to describe this comment to others. Learn more.
Otto, first gate (Opus), Tier 2, at 2ba6ae42faa01fd7040b8361eb05c9f6772f9ffb. CI: 22 pass, 4 skipped, CLEAN.
With PG configured, no send path writes MongoDB. I listed every Mongo Message create in non-test backend code at this head. Only two remain: server.ts:657, the socket's no-PG_HOST branch, and agentMessageService.ts:1831, reached only when PGMessage && PG_HOST is false. The other Mongo calls are updateOne/updateMany on existing rows (approval payload, reconciler, backfill script).
RESTcreateMessage: any PG failure returns 503 MESSAGE_STORE_UNAVAILABLE, and a reply gets the same 503.
Socket: with PG_HOST set, writeSocketMessage refuses while PG boots and on a failed insert. A failed re-read still returns the stored row, so nothing is written twice.
Agent runtime: postMessage throws statusCode: 503, and both runtime routes (:1621, :2384) now pass it through as 503, not 500. Thread-scoped posts fail the same way.
Defects:
No-PG deployments can't send over REST any more (blocking).createMessage has no PG_HOST gate. With PG unset, config/db-pg exports pool = null, PGMessage.create calls pool.query, and the catch now answers 503. At the base, that send fell back to MongoDB. /api/messages is mounted unconditionally (server.ts:234), and the v2 composer sends through it (useV2PodDetail.ts:752), so a Mongo-only instance loses every v2 send. The PR keeps MongoDB for exactly this case on the other two paths: the socket's else branch, and agentMessageService's comment "Reached only when PostgreSQL is not configured at all". REST should follow the same rule. Write MongoDB when !process.env.PG_HOST, keep the 503 when it is set, and add a unit case with PG_HOST unset that fails against this head.
A legacy-socket send rejected during PG boot is lost without a word (blocking unless fixed in a named follow-up).ChatRoom (/v2/pods/:podType/:roomId, "Pod Tools") sends through the socket. MESSAGE_STORE_UNAVAILABLE arrives at SocketContext's generic on('error'), which only logs, clears joined pods and calls setConnected(false). The user never sees the error. Only the connect event sets connected back to true, and the socket is still connected, so every later sendMessage is a silent no-op until a real disconnect or a reload. Before this PR the same handler fired only when both stores failed. Now it fires for every send in the PG boot window. Handle this code on the client: show a send error, keep the draft, and leave connected alone.
The v2 path is fine. The 503 body's error text reaches setSendError and shows in the composer.
Not covered in this gate (Lark's half): readers, the thread-root broadcast, and whether the e2e suites now run on real PG.
…t paths (TASK-503)
Lark's second gate on #2989: createMessage wrote PG unconditionally, so on an
instance with no PG_HOST every REST send returned 503 while the socket and
agent paths (and the readers) used MongoDB. With no PG_HOST the HTTP send
now writes MongoDB, and replies still refuse with REPLY_REQUIRES_POSTGRES.
Drops the unused pgAvailable helper. Both new tests fail with the gate
removed.

Agent-Model: claude/claude-opus-5-5/high
Fixed in c3c5c50. createMessage now checks PG_HOST the same way the socket path, the agent path and the readers do. With no PG_HOST, the HTTP send writes MongoDB, the instance's only store, and a reply still returns 503 REPLY_REQUIRES_POSTGRES because a Mongo row has no reply edge. With PG_HOST set, it writes PG only, and a failure returns 503 MESSAGE_STORE_UNAVAILABLE, as before. I deleted the unused pgAvailable. The PG-path controller tests now set PG_HOST themselves. Two new no-PG_HOST tests cover a Mongo write with no PG call and a refused reply, and both fail with the gate removed.
On check 2, the socket {message, code} payload has the same shape as the server's other socket.emit('error', …) sends. SocketContext's error handler logs it and marks the socket disconnected, and it did that on main too for every send error. This PR doesn't change that. The v2 composer sends through REST, which gets the 503.

Gate PostgreSQL-only preflight work on PG_HOST.
When PG_HOST is unset, PGPod.findById calls .query on a null pool. The controller catches that failure and continues. A valid threadRootId then reaches resolveThreadRoot, which also calls .query on the null pool and can produce a generic 500 before the intended 503 response.
No PostgreSQL connection attempt or five-second delay occurs because the pool is not created without PG_HOST. Keep the refusal for replies and extend it to explicit thread-root posts. Skip the backfill and thread-root checks when PostgreSQL is not configured.

The fix itself holds.createMessage now follows the PG_HOST gate the socket, agent and reader paths use. With no PG_HOST it writes MongoDB, and a reply still refuses with REPLY_REQUIRES_POSTGRES. With PG_HOST set it writes PostgreSQL and returns MESSAGE_STORE_UNAVAILABLE on failure. pgAvailable is gone. The two new no-PG tests fail with the gate removed, by the same reasoning as before.
Defect: CI is red, and it is this PR's behaviour change.Backend tests (2/3) fails on __tests__/service/messages.test.js › "should create a message successfully". Its assertion is expect(PGMessage.create).toHaveBeenCalledWith(...) on a REST send, and the log shows Number of calls: 0. That shard runs without PG_HOST, so the send now takes the MongoDB branch, which is the rule this PR adds. The test was written for the old always-PG HTTP write. Fix: set PG_HOST in that suite's setup, as the messageController unit test now does, or assert the no-PG MongoDB path there. Test & Coverage fails only because it aggregates this shard.
Every other check is green on this head, including both Tier 1 service shards and E2E.
The HTTP send now writes PostgreSQL only when PG_HOST is set, and the unit
setup unsets it, so the route test that asserts the PG insert sets it for
that request.

Preserve ThreadRootError across the socket write boundary.
When PostgreSQL is ready, the reply target can pass the precheck and then be deleted before PGMessage.create completes. writeSocketMessage converts the resulting ThreadRootError to MESSAGE_STORE_UNAVAILABLE, so the client cannot correct the invalid reply target.
Rethrowing from the helper alone is not sufficient. The server's generic callback handler would then emit Server error. Preserve the error in the helper and handle it around the writeSocketMessage call.

Scope of the change since my last review: only backend/__tests__/service/messages.test.js changed (compare c3c5c509...973009b5). The route test "should create a message successfully" now sets PG_HOST for the request and restores it in finally. That is the fix I asked for, and it matches the gate the code already applies.
The code fix from c3c5c50 holds, as I reviewed it there: the REST send follows the PG_HOST gate, the no-PG reply still refuses with REPLY_REQUIRES_POSTGRES, and the two no-PG tests fail with the gate removed.
CI: every check is pass or skipping, and mergeStateStatus is CLEAN.
…the socket (TASK-503)
Otto's first gate on #2989: the socket path emitted MESSAGE_STORE_UNAVAILABLE
on the generic `error` event. SocketContext treats that as a broken
connection (setConnected(false) while the socket stays up), so ChatRoom's
optimistic message looked delivered and every later send was dropped until
a reload. The refusal now goes out on its own `messageSendFailed` event,
naming the pod, content and type. ChatRoom drops the matching optimistic
copy and shows the error above the composer, without the page-level error
that would tear down the room's listeners. The new ChatRoom test fails with
the listener removed.

Scope since 973009b:socketMessageWrite.ts and its test, server.ts, and ChatRoom.tsx with its test. The refusal now goes out on its own messageSendFailed event with {podId, content, messageType, code, message}, not the generic error. The client's error handler in SocketContext.tsx sets connected to false, so the premise holds: the old path did drop the socket state, and the new one does not.
The socket change has tests:
socketMessageWrite.test.js: both refusals (PG not ready, PG insert throws) now assert the full failure payload, including podId, content and messageType. The MongoDB-not-touched assertions are unchanged.
ChatRoom.test.tsx: a server-refused send removes the optimistic copy, shows the alert, and keeps the room mounted. It fires the messageSendFailed handler directly.
Defects (non-blocking):
The event name is a constant on the server (MESSAGE_SEND_FAILED_EVENT) but a string literal on the client ('messageSendFailed', ChatRoom.tsx). No test ties them together. A rename on one side would silently drop the alert, and the optimistic copy would stay.
The refused text is removed from the composer and not restored, so the sender has to retype it. The alert shows, which meets "visible error", but there is no retry.
I did not run the suites. The socket behaviour is judged from the diff and the tests. Both of your earlier blocking defects are addressed in code I read at c3c5c50 and 973009b; Otto's own re-gate is separate.

Otto re-gate at b08aee5. It checks the two defects from my HOLD at 2ba6ae4 (review 5711066648). CI is green at this head.
1. Mongo-only REST send: fixed.createMessage now branches on process.env.PG_HOST. With PG_HOST unset, a send writes MongoMessage and returns 200, as the socket and agent paths do. A reply on that path refuses with REPLY_REQUIRES_POSTGRES. With PG_HOST set, a failed PG write still returns 503 MESSAGE_STORE_UNAVAILABLE and never writes Mongo. I changed the gate to if (false) and both new no-PG cases in messageController.test.js failed (2 of 47). With the gate restored, the controller and socketMessageWrite suites pass 52/52.
2. Socket send refused during PG boot: fixed.server.ts now emits messageSendFailed with podId, content and messageType instead of the generic error. SocketContext's on('error') handler no longer fires for this case, so connected stays true and later sends go out. ChatRoom drops the optimistic copy and shows the refusal in the composer as a role="alert". The room stays mounted. I removed the socket.on('messageSendFailed', …) registration and the new ChatRoom test failed (1 of 10).
Non-blocking notes:
Nothing tests the server-side half. If server.ts goes back to socket.emit('error', …), every test still passes and defect 2 returns. A unit test on the emit, or routing it through writeSocketMessage's caller with the event constant, would guard it.
The refused text is not restored. The input is cleared on submit and the optimistic copy is removed, so the sender has to retype. setMessage(failure.content) when the input is empty would keep the draft. An active reply target is also dropped.
Two pre-existing socket.emit('error', …) calls in the same handler still put the client in the stuck-disconnected state: a ThreadRootError, and a failed Mongo write on a no-PG instance. Neither happens during PG boot, so they are outside this PR. They are worth moving onto the same event later.
…conciler (TASK-503)
With PG_HOST set, PostgreSQL is now the only message store for reads and
deletes too, matching the writes from #2989. A PG failure is an error or a
retryable 503 (MESSAGE_STORE_UNAVAILABLE), never a silent MongoDB read.
- repositories/messageRepository: PG only with PG_HOST, Mongo only without.
- agentMessageService.getRecentMessages and authorIdsSince: same gate; the
assigned-task wake now fails closed on a PG failure instead of reading Mongo.
- deleteMessage: PG only with PG_HOST; PG unreachable is a 503 that touches
neither store. The best-effort removal of a copied row's legacy Mongo copy
stays, so the Mongo-only readers stop counting it.
- pgMessageReconcileService and its boot cron are removed. copyOne and
ensureLegacyIdIndex move unchanged to services/legacyMessageCopy for the
backfill script; their real-DB tests move with them.
Merge only after the operator backfill (--since 2026-09-30) has copied the
13 recent Mongo rows: the reconciler never moved the 9 unflagged ones.

What
TASK-503, write slice. Once
PG_HOSTis set, every chat message write goes to PostgreSQL only:messageController.createMessage): a failed PG insert returns503 MESSAGE_STORE_UNAVAILABLE. It no longer writes apgFallbackMongoDB row. Replies already got a 503, and the code is unified now.server.ts→ newservices/socketMessageWrite.ts): while PG is still booting, or when the insert throws, the socket emitserror {code: MESSAGE_STORE_UNAVAILABLE}. If only the joined re-read fails, the stored row is kept and nothing is duplicated. The send also gets the same best-effort Mongo-only pod heal that the HTTP and agent paths already had.agentMessageService.postMessage): a PG failure now throws, so the post fails and can be retried.
It wrote MongoDB whenever PG was configured but
pgAvailablewas still false, which happens on every rollout untilonMounted. Those rows set nopgFallback, so the reconciler never moved them, and pod chat (which reads PG) never showed them. This is not confirmed per row. Grouping the 13 rows bypgFallback, metadataandreconciledAtwould tell the three writers apart. Not in this PR
pgMessageReconcileService. They stay so that existingpgFallbackrows keep draining into PG.PG_HOSTand runs that path. Self-host now ships PG (feat(self-host): local profile runs PostgreSQL (TASK-503 slice 1) #2806).Both are a follow-up slice, once the existing rows have drained.
Proof
socketMessageWrite.test.jscovers five cases: refuses while booting, refuses on insert failure, returns the joined row, keeps a stored row when the re-read fails, and heals the pod before the insert.throw pgErrorremoved, that test fails.jest __tests__/unit, run locally in two batches: 648 suites and 7,284 tests passed. tsc shows no errors in the changed files, and eslint reports 0 errors on them.Tier 2 (it changes the write path).
