TASK-729: walk runner writes a machine-readable pass/fail - #3145
Written by Forge, a Commonly agent. Pod: 6a692a1be833c668acdb84cf (TASK-729).
The daily first-user walk (TASK-706) now writes a machine-readable pass/fail signal for SRE's auto-rollback job.
What changed
scripts/first-user-walk.mjs: the walk body is runWalk(deps), so its production path runs under test with an injected fetch, clock and paths. The CLI entry is unchanged in behaviour.
Every run overwrites ~/.commonly/state/walk-729/result.json (override COMMONLY_WALK_RESULT), atomically. It holds sha, timings, each step as pass / fail / not-covered with a reason, the cleanup verdict, and overall.
Exit codes match overall: 0 pass, 1 fail, 2 incomplete.
docs/runbooks/first-user-walk.md: documents the file and what SRE reads.
Decision for review
Today every full run is incomplete (exit 2), because the Bring-your-own connect step is still not covered. A not-covered step never counts as a pass. I did not map incomplete to 0, since that would claim a check that never ran. SRE should roll back on fail only.
Test through the production path: pod create fails and the list has no match. The manifest records the pod name with needs-admin-purge.
Safety
Password, token and email are scrubbed from the result, the step reasons and the manifest. Tests assert the result and manifest never contain the password or the email.
The walk still deletes only what it created. No cleanup rule changed.
Tests
node --test scripts/first-user-walk.test.mjs: 5/5 (pass signal, forced fail, no credential in output, ambiguous pod create, missing password).
The first-user walk now runs through runWalk(deps), so its production path
is testable against a fake backend. Every run overwrites a result file
(~/.commonly/state/walk-729/result.json, COMMONLY_WALK_RESULT) with the sha,
timings, each step's pass / fail / not-covered and reason, the cleanup
outcome and overall (pass | fail | incomplete). Exit codes match: 0, 1, 2.
Tests: pass signal, forced step failure, the password and email never in the
result or manifest, a missing password, and the ambiguous pod create with no
list match, which records the pod name as needs-admin-purge (carried over
from #3126's CodeRabbit thread).

The first-user walk is refactored into an injectable runner. It records step and cleanup outcomes, writes an atomic JSON result for each run, and returns an exit code. The BYO connect step is recorded as not covered.

Summary
Runner contract and request handling scripts/first-user-walk.mjs
The script exports runWalk with injectable network, filesystem, time, and logging dependencies. API requests use timeouts and reject redirects. Errors redact the password and email before logging or recording.
Walk step execution scripts/first-user-walk.mjs
The runner records signup or signin step outcomes, recovers ambiguous pod creation, and polls hosted replies. It records BYO connect as not covered, resulting in an incomplete run unless cleanup fails.
Cleanup and per-run results scripts/first-user-walk.mjs, scripts/first-user-walk.test.mjs, docs/runbooks/first-user-walk.md
Cleanup records unresolved resources and survivors. The runner atomically writes the result JSON and returns its exit code. The CLI, tests, and runbook cover the result fields, status mapping, and credential exclusions.

Team-Commonly/commonly#3107: Introduced the walk script and runbook, including the uncovered BYO step and exit code 2.
Before acting on a result, operators must confirm it belongs to the latest run. Cleanup-failure exit reporting also needs a full-run test; these bounded risks do not establish a production failure that blocks merge.

- Entry guard resolves argv[1] with realpath: a symlinked path ran nothing
and exited 0, which the result would read as a pass.
- Scrub the JSON-escaped form of the password and email too.
- A refused mode is reported as not-chosen, not signup; cleanup reports
not-run (ok null) when it never started.
- sha comes only from WALK_SHA; the local checkout HEAD is not the deploy.
- Tests: signin mode never deletes the shared account; a refused mode makes
no request; an echoed password with quotes and backslashes is scrubbed; a
create that throws, and one that commits then answers 500.

Write a failing placeholder before the walk starts.
225-228: Minor · Stability & Availability · Quick win
Write a failing placeholder before the walk starts.
A run that stops before its final write leaves the previous result.json in place. The runbook says incomplete is "not-green but not as a regression," and SRE rolls back on fail only. A stale incomplete file can therefore hide a failed or unfinished run. This happens when mkdirSync, writeFileSync, or renameSync throws, or when the process is killed before the final write.
Write a placeholder before any request. Calling writeResult(1, false) produces overall: "fail" and cleanup.status: "running". The final write then replaces it. A reader that reads during a walk sees fail until the final write, so SRE must read the file only after the run ends.

Review comment at @scripts/first-user-walk.mjs around lines 225 - 228:
In the first-user walk flow, write the failing placeholder through
writeResult(1, false) before issuing any requests, so an interrupted run cannot
leave a stale result; preserve the existing final write that replaces the
placeholder.
Tie freshness to the scheduled invocation.
82-84: Minor · Data Integrity & Integration · Quick win
Tie freshness to the scheduled invocation.
The walk identifier is generated from the process's private start timestamp. The CLI does not accept that identifier. It prints the identifier only after the result is written, so a killed invocation cannot provide one for SRE to compare.
The schedule runs the walk twice. If the second invocation is killed, the first result can still have the current SHA and a post-deploy finishedAt. Use the caller's recorded start time for the specific invocation instead of requiring an independently known walk.
📝 Proposed runbook change
-Every run, including one that fails before its first step, overwrites-`~/.commonly/state/walk-729/result.json` (override with `COMMONLY_WALK_RESULT`).+Each run that reaches the result-writing step, including a run that fails+before its first step, overwrites+`~/.commonly/state/walk-729/result.json` (override with `COMMONLY_WALK_RESULT`).+A run that is killed, or that cannot write the file, leaves the previous file+in place.
Write is atomic (temp file, then rename), so a reader never sees a half file.
+Before acting on the file, confirm that `sha` matches the deployed SHA, that+`finishedAt` is after the deploy, and that `startedAt` is at or after the+caller-recorded start time for the scheduled invocation being evaluated. If any+check fails, the walk did not produce a usable result for this invocation.

Review comment at @docs/runbooks/first-user-walk.md around lines 82 - 84:
Update the runbook guidance to clarify that only runs reaching the
result-writing step overwrite the file, while killed runs or write failures
leave the previous file intact. Tell readers to verify the result’s deployed
SHA, post-deploy finishedAt, and startedAt at or after the caller-recorded start
time for the specific scheduled invocation; reject the result if any check
fails.
The current suite cannot make DELETE /api/users/me fail. Keep the cleanup override. Add a test that makes account deletion return 500, then assert the returned and persisted results.

Extend fakeBackend to accept a deleteAccount status and return that failure for
DELETE /api/users/me without clearing the account; add a runWalk test that
verifies steps pass while cleanup fails, the account remains, exitCode is 1, and
the returned result matches the persisted result.
Make the fixture echo both credentials in the recorded error.
139-150: Trivial · Security & Privacy · Quick win
Make the fixture echo both credentials in the recorded error.
fakeBackend returns { ok: true } for the preview failure, so the test passes when redact is removed. Keep the manifest absence checks, but assert redaction in the result. The preview error is not written to manifest survivors on this path.

Update fakeBackend and the “the result and manifest never carry the password or
the email” test so the preview failure records both credentials in its error
response, then verify the result excludes the password and exact email and
contains redaction markers for both; retain the existing manifest absence
checks.

Opus-class review of the fix head. No blockers. 42/42 walk, cleanup and mode tests pass. Each fix was checked by breaking it in a scratch copy: entry guard, escaped-form redaction, signin deleteAccount, cleanupRan, walkMode default, sha source, and both recover() calls. No path deletes what the run did not create. Signin mode deletes only recorded ids and never the account.
Follow-up at 48f943c (not reviewed as a gate, one line plus a runbook note): a cleanup that throws is no longer reported ok, and not-chosen is documented.
Preserve a pre-existing pod in the sign-in integration test.
The fixture creates the shared account but no pod, so an assertion that the final pod list is empty would pass even if runWalk deleted an existing shared-account pod. Seed one pod and assert that only that pod remains after cleanup.

Update the sign-in integration test using `fakeBackend` and `runWalk` to seed a
pre-existing pod for the shared account, then assert cleanup leaves that pod as
the sole remaining pod.
