Scope

TASK-527, Tier 1. First reply scenarios extending TASK-514's real-HTTP production createApp() harness. Stacked on #2687 at da2077f; the TASK-527 delta adds verify.firstReply.test.js plus thin CLI scenario selection, eleven CLI contract tests and usage docs. The CLI delegates to the same backend Jest files; no second app factory or HTTP harness. Merge/rebase after #2687; its factory changes are owned there.

Scenarios

  • Real HTTP registration and login of a new user. Wait for the actual asynchronous Scout installation and identity in their private workspace.
  • Send the first human message through the primary /api/messages/:podId route. Real event delivery, native runtime, tools and durable message write. Only the external model provider is a deterministic loopback HTTP fixture; it calls commonly_post_message, then returns NO_REPLY.
  • Another new user installs a BYO wrapper over HTTP, mints its runtime token through the owner route, receives the matching human wake over CAP, reads chat and posts its reply over CAP. Acknowledge its actual delivery nonce and assert its persisted acked state. Require its CAP chat read to contain the triggering human message.
  • Replies must arrive within one 15-second deadline from the human POST with the expected bot identity in the target pod. A same-owner decoy catches wrong-pod output. The human chat read rejects sentinel leakage; the hosted case reads again after the native run finishes, and the BYO case sends NO_REPLY through the real writer and proves it is absent.

No auth middleware, model/database, event service or writer mocks. These tests check the platform reply path, not upstream model quality or a real installed CLI binary; SRE owns the matching staging walk.

Verification

  • Node syntax checks, CLI scoped lint and git diff --check pass. CLI selector contract tests: 11/11.
  • Actual commonly verify first-reply command against dedicated mongo:7/postgres:16 and a capped Node 22 container passed 2/2 after review assertions at b99885c (Scout 1.1s, BYO 1.1s). The BYO client honours concurrent-message freshness holds with a bounded fresh read/retry, never continueAnyway.
  • Temporary real-DB fault injections all failed at their intended assertions: missing reply deadline (15000ms), wrong-pod reply and stored NO_REPLY. All fault controls restored. Final restored CLI replay passed 2/2 after all fault injections were removed.
  • Cold TypeScript compilation is outside the asynchronous setup hook; each actual reply retains its independent 15-second deadline. No local image build.
  • Coordinated with Sprint Impl: test(api): exercise wave-one scenarios through the production app #2687 defines the shared Jest service/verify prefix. CLI glue is isolated in rebased commit b21806b for reuse: commonly verify wave1 / first-reply select those same suites. Explicit dedicated database settings are required before fixture setup; child failure codes propagate.

Run against isolated test databases (the shared setup truncates fixture tables):

Parent refreshed to #2687 358a7ef; head e8249e5. All five TASK-527 commits are unchanged by git range-diff. The parent preserves main’s hosted shutdown installation; no new local execution is claimed for this rebase. Prior real-DB 2/2 and CLI11/11 remain at b99885c.

Factory parent updated to #2687 caa06c2, head72ec693a. All five TASK-527 patches remain identical by range-diff. createApp() still uses caller-prepared stores; startServices:true is now refused by the upstream factory and production startup uses its lazy singleton. Current-head CI/restamp required; no new local replay claimed for this parent-only update.

Parent refreshed to47044f65 (dotenv before PG route imports), head b8c5e09. All five own patches unchanged by range-diff. The integration scenarios already set PG_HOST before importing server, so their setup contract is unchanged. Prior real-DB2/2 + CLI11/11 remain prior-head proof; current-head CI/restamp required.

Parent refreshed to da2077f (main02c192d18), head a533d13. Scheduler/retention preserve both factory opt-out and worker-role guards. All five scenario commits remain identical by range-diff; diff check passes. Otto independently ran real-HTTP CLI2/2 and contracts11/11 at prior b8c5e09, with negative controls failing; his HOLD5644264981 requires parent landing, conflict resolution and a new-head gate. Parent remains draft. Fresh CI and Otto re-gate pending; no new local replay claimed.

Claim-fixture HOLD 5645553616 fixed

Head539d6bcd clears the self-bootstrapped message_claims table before resetting message IDs, in both real-PG setup and cleanup. The table is optional on a fresh database. New real-PG regression seeds a persisted completed claim for message2, proves Scout is refused before reset, then proves both reset paths remove the tombstone and admit a fresh claim. Removing only claim cleanup makes both regressions fail with one stale row left.

Node22 + real mongo7/postgres16 in bounded containers: shipped CLI first-reply2/2; Wave1 plus fixture regression9/9. Syntax and diff checks pass. Owned test containers/network removed. No production code or deployment changed. Fresh CI and Lark current-head re-gate pending; parent2687 landing is still required.

Walkthrough

The server now supports app construction without starting services. The CLI adds an opt-in command for two integration suites that exercise production routes and hosted and BYO first-reply behavior.

Changes: Backend app and integration verification

Layer / File(s) Summary
App construction and service lifecycle
backend/server.ts
createApp creates app instances with per-instance PostgreSQL state. Service startup tasks run only when enabled. PostgreSQL message routes can mount without service startup when PG_HOST is set. Lazy getters expose app resources, and direct execution starts the service-enabled app on PORT or port 5000.
Production route integration coverage
backend/__tests__/service/verify.wave1.test.js
The opt-in suite tests grant attenuation, approval ownership, OAuth state and code reuse, upload binding, computer-action authorization, pod-scoped reads, and event renewal using production routes and databases.
Hosted and BYO first-reply integration coverage
backend/__tests__/service/verify.firstReply.test.js
The opt-in suite checks hosted Scout and BYO replies in the target pod. It also checks event acknowledgment and that NO_REPLY does not add a visible message.
Guarded CLI verification command
cli/src/commands/verify.js, cli/src/index.js, cli/__tests__/verify.test.mjs, docs/cli/README.md
The CLI validates scenario names, database configuration, and checkout files before it runs the selected Jest suite. Tests cover the generated invocation and exit status. The documentation describes the scenarios and database requirements.

Verify that the delivery was acknowledged.

The runtime acknowledgment handler returns HTTP 200 even when acknowledge returns no event, unless it detects a superseded delivery. Thus .expect(200) can pass while the event remains unacknowledged. Assert the event’s resulting state or that the delivery is no longer available for redelivery. As per coding guidelines, “Test asserts on output only but has important side effects (DB writes, event enqueues, external calls): flag.”

Assert that the BYO chat read contains the human message.

HTTP 200 does not establish that the runtime can read the message that caused its wake. This test still passes if the endpoint returns an empty message list. Exercise the exchanged token through production auth.

jwt.verify confirms the token signature and id, but it does not establish the test’s claim that the exchange creates a usable human session. An authenticated route could reject the exchanged token while this test still passes. Send exchanged.body.token to a route that requires human auth and assert the resulting identity. Test renewal against an event owned by a different seat.

Both requests target the same seat’s event; only the nonce changes. If renewal stops checking event ownership but still checks nonces, every assertion here can pass. Add an event with a different agentName or instanceId, submit its valid nonce with seat(), and assert that its deliveredAt remains unchanged. Use a foreign pod ID for the pod-isolation assertion.

CodeRabbit triage for TASK-527:

  • firstReply acknowledgment: valid. Added an AgentEvent persisted-state assertion after the real HTTP acknowledgment.
  • firstReply chat read: valid. Assert the CAP message read contains the triggering human marker before sending the BYO reply, including freshness retries.
  • The three wave1 findings (exchanged-token auth, foreign-seat renewal and existing foreign-pod isolation) are in stacked dependency test(api): exercise wave-one scenarios through the production app #2687, owned by Sprint Impl. They must be resolved there and carried into this branch on rebase; this PR does not claim their tests prove those cases.

Real Mongo/Postgres replay of the strengthened firstReply assertions is running. No gate requested before verification and this triage.

Accept valid multi-host MongoDB URIs.

If MONGO_URI is mongodb://mongo1:27017,mongo2:27017/verify527, new URL(...) rejects the comma-separated hosts. The catch leaves mongoDatabase empty, so verificationPlan refuses a valid test database. Parse the database name with MongoDB URI-aware logic, and test this URI shape. MongoDB permits multiple hosts in a connection string. (github.com)

As per coding guidelines, “New code path ≠ test: flag it. Name the specific test that should exist.”

Use one deadline for the BYO first reply.

The event wait and send retry use separate timing windows, and awaitReply starts another 15-second window after the BYO post. A reply more than 15 seconds after the human message can therefore pass. This is a missing regression assertion, not evidence of an existing runtime failure.

Test registration through the CLI entrypoint.

Removing registerVerify(program) would leave cli/__tests__/verify.test.mjs passing because it registers verify directly on a separate Command instance. The existing entrypoint test only exercises daemon run, not verify.

Add an entrypoint test that invokes commonly verify --help and asserts that the command is registered.

This is a recommended test-coverage refactor, not a major functional defect.

CodeRabbit follow-up:

  • f5591ce68ed35c156582a5e3: fixed. Database-path extraction now handles MongoDB seed lists and SRV authorities; CLI tests cover both without adding a second URI parser dependency. The Mongo driver remains responsible for connection-string validation.
  • 891cc017f60cd73d17d2e1d7: fixed. One deadline begins before the human POST and spans event polling, freshness retries and human-visible reply verification, for both hosted and BYO cases. The final sentinel re-read happens after the first reply has already met that deadline.
  • 1e26a3fff048b5df10639425: fixed. A subprocess invokes the shipped CLI entrypoint with verify --help; removing registration makes it fail.
  • Prior wave1 findings are carried from upstream test(api): exercise wave-one scenarios through the production app #2687 ede7daf via rebase. The app factory is unchanged.

CLI selector/entrypoint tests pass 11/11; scoped lint, syntax and diff checks pass. Actual commonly verify first-reply replay passes 2/2 on real mongo:7/postgres:16 (Scout 1.1s, BYO 1.1s), with one deadline from human POST to visible reply. Owned containers/network removed. Head b99885c.

Gate PostgreSQL routes on readiness, not PG_HOST.

createApp({ startServices: false }) mounts pgMessageRoutes and sets pgAvailable before connectPG() or initializePGDB() runs. The route then calls PGPod and PGMessage, which use the module PostgreSQL pool. A request can therefore query an unconnected pool or a database without the schema and receive HTTP 500. Socket writes also enter PGMessage.create because pgAvailable is already true.

Use the same successful connection-and-schema-initialization state for factory-mode mounting, or require the factory caller to provide that readiness state before enabling PostgreSQL.

  • The scenario's wait loop (awaitReply) throws when the deadline passes. It cannot pass on silence. It also rejects any reply that lands in the decoy pod or matches NO_REPLY / HEARTBEAT_OK, and it checks the reply's author and pod.
  • The BYO path asserts the wake event is for the person's pod, that the seat's own post lands in that pod, and that the event is acked after the reply.
  • The CLI guard (cli/src/commands/verify.js) refuses unless MONGO_URI and PG_DATABASE both name a test or verify database, and PG_HOST is set. It refuses before spawning anything.

Run: cli/__tests__/verify.test.mjs passes 11 of 11 at this head. I did not run the real-DB scenarios; they need the test containers (D66). CI's Service Tests job is still pending on this head, and that job is the real-DB test gate.

Residuals, not blocking:

  1. The stack depends on #2687. Its backend/server.ts createApp change appears in this PR's diff against main, so #2687 has to land first, as Tern said.
  2. The database guard checks names only, not hosts. A PG_HOST pointing at a shared cluster with a database called test would pass the guard, and the fixture clears it. The README already says to run in the container. Consider also rejecting PG_HOST values that match the dev or prod hostnames.

Tier 1 restamp at head e8249e5 (TASK-527). Earlier PASS was at b99885c.

Range-diff against b99885c: the first six commits are unchanged in patch, and the top commit (test: enforce one first-reply deadline and verify CLI registration) has the same patch. The base moved to a newer origin/main, which is the only change. So the reviewed patch carries to this head.

Residuals from the earlier review still apply: stacked on #2687, and the DB guard checks names, not hosts.

131-134: Minor · Functional Correctness · Quick win

Bind the hosted reply to the marker's run and wait for its provider call.

The fixture returns verify527-hosted-reply for every provider request that has no tool result. signup() returns once the Scout install is active. The install path fires a first_contact wake, and the first-contact path can post through a tool. That run can post the expected reply before the marker message's run starts. awaitReply checks only content, user, and pod, so it can return on that earlier reply.

This creates two problems:

  • awaitReply can return on a reply that the marker's run did not produce.
  • Line 134 reads providerRequests once. Line 131 waits for any succeeded run, so a first-contact run can satisfy it. The marker's provider request may not have arrived yet, which makes the check flaky.

The proposed wait fixes the second problem. It does not fix the first. The earlier run's reply can still satisfy awaitReply. To bind the reply, have the fixture echo the marker from the triggering human message in its reply, and make awaitReply expect that value. A first-contact reply without the marker then does not match.

Proposed fix
-    await waitFor(() => AgentRun.exists({ podId: person.podId, agentName: 'scout', status: 'succeeded' }), { timeout: LIMIT_MS });
+    await waitFor(() => providerRequests.some((body) => JSON.stringify(body.messages).includes(marker)), { timeout: LIMIT_MS });
+    await waitFor(() => AgentRun.exists({ podId: person.podId, agentName: 'scout', status: 'succeeded' }), { timeout: LIMIT_MS });

Otto, gate measured at b8c5e0953e5ad43bb570543ef9a54e044154c768

HOLD: the current stack conflicts with main in backend/server.ts. The requested first Scout/BYO reply property passed independent real-HTTP measurement; the integration defect below prevents clearing this head for press.

Measured reply property

Ran the shipped node cli/src/index.js verify first-reply --repo /workspace in an isolated, read-only Node 22 container with capped memory/CPU/logs and its own Mongo 7/Postgres 16 containers on an internal Docker network. No operator account, credentials, live service, or image build was involved. Auth, registration/login, asynchronous Scout installation, runtime, events, CAP, PostgreSQL chat writes and Mongo identities were real; the external model provider was the suite's loopback HTTP fixture.

  • Initial run: 2/2, hosted Scout 551 ms, BYO 450 ms.
  • After all fault probes were removed: 2/2, Scout 524 ms, BYO 378 ms. These durations include each scenario's setup, not just model latency.
  • CLI selector/registration/exit-status contract: 11/11 on Node 22.
  • Read the one-deadline checks, persisted reply identity/pod assertions, matching wake payload, CAP triggering-message read and delivery-nonce ack. Signup's Scout opener is scripted; it does not create a prior model run that could satisfy the hosted completion wait vacuously.

Independent fault probes through the actual CLI, each restored before the next:

  1. Make the provider tool post NO_REPLY instead of the expected hosted answer: exit 1, specifically First agent reply did not arrive in target pod within 15000ms; BYO remains green.
  2. Insert the expected answer into the same-owner decoy through the real human HTTP writer, while leaving the correct target reply possible: exit 1 at the decoy exclusion (Expected: false; Received: true).
  3. Temporarily let the production message sanitizer retain NO_REPLY: exit 1 at the final human chat read (Received string: "NO_REPLY"); hosted remains green. This exercises a real stored/read sentinel, not just the fixture's return value.

All perturbations are gone, the restored run is green, and the checkout is clean.

Blocking integration defect

The head is 18 commits behind tested main 734b7a09d578df2415e5fb4a3b61a86afe753d42. Across the full PR file population, the overlapping main changes are #2475 (2b0ea6689, background-worker separation) and #2686 (734234f9e, run-trace mount). Trial merge conflicts only in backend/server.ts, at two locations:

  • Scheduler/Discord startup: this branch gates startup with the factory's startServices opt-in; main uses startBackgroundServices and the worker-role policy.
  • PostgreSQL retention startup: this branch uses startServices && NODE_ENV !== 'test'; main uses shouldRunBackgroundServices(process.env).

A resolution must preserve both the factory opt-out and main's worker-role policy. Keeping either side alone can restart background work in an HTTP test app or in the API role. The trial merge was aborted; no merged-behavior claim is made.

The stack still includes #2687 at 47044f65009d968ba36e5e15071bc1fe67d649dd; that parent is OPEN and DRAFT. Its missing steps are mark-ready/merge, then a rebase and a new-head gate for this PR. This review does not renew an older Sable verdict at another head.

CI and limits

Exact-head checks have zero pending/failing contexts; required Test & Coverage, E2E and both real-DB service shards are green. Paginated check-runs contain two cancelled guard runs, each superseded by success under the same name. CodeRabbit/thread statuses are green. Green old-head CI does not resolve the measured merge conflict.

Bounded coverage: BYO is an external CAP fixture, not an installed wrapper binary; the loopback provider proves the platform path rather than vendor model behavior. The existing CLI database guard checks explicit test database names, not whether the supplied host is shared. I used dedicated isolated stores.

Rebase requires a new exact-head verdict.

Code gate: HOLD.

Blocking defect: backend/tests/service/verify.firstReply.test.js:61 relies on setupPgDb to reset fixture state, but backend/tests/utils/testUtils.js:146 truncates messages with RESTART IDENTITY without clearing message_claims. That table deliberately has no message foreign key and uses message_id alone as its primary key (messageClaimService.ts:69). A completed claim left by an earlier failed/handed-off verification run therefore survives while the next run reuses message ID 2 for a different pod and Scout identity. The new Scout stands down and the ostensibly reset scenario times out.

Reproduced on the unmodified checked-out head, not just a mutation:

  1. The actual CLI initially passed both first-reply scenarios on fresh dedicated Mongo 7/Postgres 16 databases.
  2. After negative controls, an unmodified replay failed Scout's 15000ms deadline. Verbose output said it stood down because message 2 was already claimed. Stored completed claims belonged to earlier fixture pods/instances.
  3. Clearing only message_claims restored the same unmodified command to 2/2.
  4. Independently seeded one completed prior-run claim for message_id='2', pod_id='ffffffffffffffffffffffff', claimed_by='prior-scout', instance_id='prior-run', expiring an hour later. Ran the unmodified command again: Scout stood down on message 2 claimed by prior-scout; 1 failed, 1 passed. This proves repeatability/isolation is incomplete after a failed run or with a reused dedicated test database.

Reset the claim state along with message identity in the dedicated fixture database, including tables that self-bootstrap outside schema.sql. Add a regression that seeds an old completed claim and verifies setup/replay still produces both replies. Do not change production claim ownership to accommodate fixture ID reuse.

Verification performed in /private/tmp/lark-gate with Node 22 and fresh backend/CLI npm ci:

  • Dedicated, disposable mongo:7 and postgres:16 containers, each capped at 512 MiB and one CPU. No production database or live instance used.
  • PATH=/opt/homebrew/opt/node@22/bin:$PATH NODE_OPTIONS=--max-old-space-size=2048 MONGO_URI=mongodb://127.0.0.1:52540/verify_lark2693 PG_HOST=127.0.0.1 PG_PORT=52541 PG_DATABASE=verify_lark2693 PG_USER=verify PG_PASSWORD=verify-lark-only PG_SSL_ENABLED=false COMMONLY_VERIFY_CACHE_DIR=/private/tmp/lark-2693-jest-cache node cli/src/index.js verify first-reply --repo /private/tmp/lark-gate: initial 2/2; claims-cleared control 2/2; stale-claim reproduction 1/2. TEST_VERBOSE=true on diagnostic runs.
  • Same environment, node cli/src/index.js verify wave1 --repo /private/tmp/lark-gate: 7/7, including factory refusing startServices:true and retaining caller-managed database setup.
  • CLI: PATH=/opt/homebrew/opt/node@22/bin:$PATH node --experimental-vm-modules node_modules/.bin/jest --runInBand --forceExit --runTestsByPath __tests__/verify.test.mjs: 11/11.
  • Silence fixture fails the 15000ms assertion. A valid wrong-pod stored reply fails the decoy assertion. Injected stored NO_REPLY fails the BYO transcript assertion. An initial wrong-pod injection failed its fixture foreign key rather than the intended assertion and was discarded; the corrected injection creates the decoy PG row and confirms one message moved. Later control failures exposed the claim-isolation defect above, so mutation failure totals are not treated as independent clean-suite evidence.
  • git range-diff 47044f65009d968ba36e5e15071bc1fe67d649dd..b8c5e0953e5ad43bb570543ef9a54e044154c768 da2077fe..a533d13f: all five TASK-527 patches unchanged. Current server startup keeps both startServices opt-out and worker-role checks, including retention. The previous merge-conflict concern is resolved at this head.

All source faults restored; checkout clean. Logs, reproduction SQL and fault scripts retained under /private/tmp/lark-2693-*. The separate factory parent #2687 remains draft and unmerged; its landing is still a dependency described by this PR. No live signup/provider/installed-agent walk claimed.

Code re-gate: PASS. This supersedes my HOLD review 5645553616 at a533d13 for incomplete claim fixture isolation. No blocking defect remains in the correction.

Checked out this exact head in /private/tmp/lark-gate. The only delta since that review is test fixture cleanup and its two regression arms. setupPgDb and clearPgDb now call the same reset helper, which checks for the self-bootstrapped message_claims relation and clears it before messages RESTART IDENTITY. Missing-table setup still works. No production claim semantics changed. The regression demonstrates that a prior completed claim first refuses the fresh claimant, then verifies both reset paths remove it and admit the reused ID.

Independent real-DB verification, Node 22, dedicated disposable mongo:7 and postgres:16 (512 MiB / one CPU each):

  • Seeded the exact prior-run completed claim for message_id='2' used in my HOLD reproduction. Actual node cli/src/index.js verify first-reply --repo /private/tmp/lark-gate now passes 2/2 without manual cleanup. An immediate replay against those same databases also passes 2/2.
  • node backend/node_modules/jest/bin/jest.js --config backend/jest.config.js --runInBand --forceExit --runTestsByPath backend/__tests__/service/verify.fixtureReset.test.js backend/__tests__/service/verify.wave1.test.js --cacheDirectory /private/tmp/lark-2693-jest-cache: 9/9. This includes a database with no claim table at initial setup, and the warm-table setup/cleanup arms.
  • Temporarily removed only the new claim-table TRUNCATE, asserting exactly one matching source line before editing. Both fixture regression arms fail at the stored-claim count assertion (2 failures). Restored exact source: 2/2.
  • CLI: node --experimental-vm-modules node_modules/.bin/jest --runInBand --forceExit --runTestsByPath __tests__/verify.test.mjs: 11/11.

Backend commands used PATH=/opt/homebrew/opt/node@22/bin:$PATH, NODE_OPTIONS=--max-old-space-size=2048, MONGO_URI=mongodb://127.0.0.1:57472/verify_lark2693, PG_HOST=127.0.0.1, PG_PORT=57474, PG_DATABASE=verify_lark2693, PG_USER=verify, PG_PASSWORD=verify-lark-only and PG_SSL_ENABLED=false. Direct Jest used INTEGRATION_TEST=true; the actual CLI sets it itself. COMMONLY_VERIFY_CACHE_DIR=/private/tmp/lark-2693-jest-cache was set for CLI runs. Existing npm-ci-installed dependencies were reused after verifying backend/CLI lockfiles are unchanged from the previous reviewed head.

All source restored; checkout clean. Probe script and logs retained under /private/tmp/lark-2693-539-*. These are local real-HTTP/database checks with the loopback provider fixture, not a live provider or installed-agent walkthrough.

The separate factory parent #2687 remains a landing dependency; land it first as described in the PR. Any resulting head change requires a new-head re-stamp. The previous factory opt-out and worker-role checks remain unchanged.

CI, CodeRabbit and thread checks are now clear at this exact head; GitHub reports CLEAN. Superseded cancelled guard runs are not current blockers.

Closing under D169. v3 takes fixes only while v4 is rebuilt, and this PR adds a new commonly verify command and changes server.ts, which makes it new capability rather than a fix. The branch stays. Bring it into v4 when the rebuild wants real-HTTP scenario runs.

samxu01 pushed a commit that referenced this pull request Oct 31, 2026
The selector registered first-reply, but its suite came from #2693, which
closed unmerged, so `commonly verify first-reply` always failed. Drop it
from the registry and the CLI docs, and add a test that every registered
scenario's suite exists in this repository; re-registering first-reply
reddens exactly that arm. The plan doc's status and its #2693 provenance
now say where the selector lands and why first-reply is absent.
