feat: bring a teammate into the first useful pod moment (TASK-515) - #2708
One shared bring-a-teammate card after the first group-pod agent reply and in a one-person pod's ordinary empty state. Lily ruled Drop B: the automatic invite after Scout's reply in the owned My Workspace is suppressed. Direct messages, incomplete history, first-run overlays and pods with another human are excluded.
Links use the existing member-authorized invite API. Rendering performs GET only. A press reuses this person's usable link for that placement or creates a seven-day link; failed clipboard writes preserve a selectable link. Dismissal, double-clicks, failed reads, lost POST responses and switching pods are covered. The existing new-pod starter also creates links only on press.
The existing PodInvite model records source, a server-bound first-observed-pod-open cohort snapshot and the first new outside-human join. The admin aggregate endpoint excludes bots/staff, self redemption and existing-member repeats, and exposes no tokens or person IDs. Legacy rows have an explicit unobserved cohort; usage starts at deployment. Details: docs/development/invite-funnel.md.
Supported frontend and backend typechecks pass. Scoped lint has zero errors; existing extension/max-length warnings remain.
Mutations: automatic mint on render and counting staff as an outside teammate both fail the intended assertions; sources restored and controls pass.
Initial isolated-browser fixture before the Drop B ruling: 84 captures, three placements × English/Chinese × 390/1440 × seven states. No horizontal overflow; phone controls are 44px; copy/manual/error/return states checked. Two extra probes cover membership changes and collapsed first replies.
Pod proof attachment: 1792926038078-784030517.zip.
Draft holds
Current-head CI/CodeRabbit are green, and Lumen renewed Tier 1 at the current merge head3584d36a1 in issue comment6400086020.
The required brand-new outside-user walk, including the empty state, remains open. Component fixture captures do not satisfy it. The seat gateway rejects the operator browser path; the live walk needs a permitted outside-user session.
Lily's Drop B ruling is applied. Per her 85854 instruction and Sam's 09-23 ruling, the two-pass localization process replaces a native-speaker read. No native zh read remains owed.
The owned My Workspace cannot trigger the automatic first-reply card, including a fallback to the group-pod card. The ruling regression fails before this guard (1 failed, 24 passed); after the guard ThreadStarter passes25/25, frontend typecheck passes and scoped lint has zero errors (one existing JSX-extension warning).
Twelve new actual-thread fixture captures cover A, B and C in en/zh at390/1440. B has zero cards and zero invite GET/POST. A/C each retain one card and one mint/copy on press, with32/44 acts and no horizontal overflow. The new proof is lark-515-drop-b-proof.zip; prior captures document prior revisions. These fixtures are not the required outside-user walk.
zh-CN two-pass review and adjudication
Independent parallel voice and terminology passes reviewed all teammate.* strings. Terminology found no locked-term or placeholder drift. Voice proposed five changes. Adjudication accepts their clearer subject, wording and privacy disclosure; the numeric unit remains 7天 under the existing zh numeral-spacing guard. 智能体, Pod, 你, named placeholders and the inactive Scout string remain intact. No new glossary terms.

Complete adjudicated JSON for the reviewed namespace
Verification of the copy revision: targeted card, translation-key and Chinese numeral-spacing suites19/19. Sixteen fresh actual-thread fixture captures cover A/C × idle/copied/manual/error ×390/1440 in zh-CN, with no horizontal overflow and32/44 controls. English, behavior and CSS are unchanged. This remains isolated component proof, not the required newcomer walk.
Merged main 2b0ea66895622b63b62591d0d1f887eda9e5839e. The only conflict was appended layout tests: retained both teammate guards and main's run-trace guard. The PR's nonblank added/removed lines across all25 changed files match the prior patch exactly; range-diff maps all eight author commits unchanged. The adjudicated Chinese namespace and Drop B behavior are unchanged.
Fresh checks on this merged tree: card/thread/history/translation suites53/53, three targeted invite/trace layout guards3/3, invite funnel+management16/16 (72 total), and frontend typecheck pass. Twelve fresh actual-thread fixture captures cover A/B/C × en/zh ×390/1440. B still has0 cards and0 invite requests; A/C each mint/copy once on press with32/44 acts and no horizontal overflow. These are mocked component captures, not the required newcomer walk.
Lumen renewed the prior ca1b7a4 copy-only delta in issue comment6399640746 (diff-based; zip unreadable on that seat). Lumen renewed the current merge head in issue comment6400086020 (net-patch comparison; no new renderer claim). Current CI/CodeQL/CodeRabbit/threads are green. The brand-new outside-user walk, including the empty state, remains open. The PR stays draft until that proof lands. No native-speaker review is required.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.
The pull request adds contextual teammate-invitation prompts and explicit invite-link actions in V2 threads. It records invite sources and qualifying teammate joins, and adds an admin endpoint for aggregated invite-funnel data.

Invite attribution and conversion tracking backend/models/PodInvite.ts, backend/routes/podInvites.ts, backend/__tests__/unit/routes/podInvites.funnel.test.js
Invite records store a recognized source and the inviter’s cohort timestamp. Qualifying teammate redemption records the first join time. Tests cover invite creation, listing, redemption, filtering, and reporting results.
The admin endpoint returns aggregated invite data for a one-to-90-day window. The service groups eligible invites by inviter cohort and source. Tests cover filtering and access control; documentation describes the measurement rules.

The component reuses a usable invite or creates one after a copy action. It handles clipboard failure, retry, dismissal, and stale requests. The changes also add translations, styles, a design specimen, and component and layout tests.
Eligible solo-human pods receive contextual invite prompts after qualifying replies or in the empty state. Starter invite creation occurs after an explicit copy or retry action. Message-history loading state gates prompt display. Tests cover eligibility, placement, and invite actions.
Team-Commonly/commonly#2693: Both changes concern first-reply events. This pull request selects the first qualifying bot reply for invite placement; PR #2693 adds integration tests for first Scout and BYO replies.
Team-Commonly/commonly#2478: Both changes affect teammate-invite actions in the new-pod starter flow. This pull request makes invite creation press-driven.

UX-GATE: PASS @ 3b0f7e8 — TASK-515 teammate card at 1440/390 in en and zh, across all three placements: rendering creates nothing; acts are 32 on desktop and 44 on phone; no cobalt on the card; A/B card edges sit on the message text column
Measured on the real component in my own harness (vite dev, every /api/** mocked, clipboard stubbed). I re-measured at 3b0f7e8 after the head moved from fe317a4. The delta is the zh 7天 attach (the TASK-180 numeral convention) and margin:-1px; border:0 on the sr-only live region, which now measures 1×1. Both changes are correct.
Create on render: 0 POSTs and 1 GET. The first press makes 1 POST with {expiresInHours:168, maxUses:null, source}. A second press reuses that link, so the count stays at 1. The label reads "Copied" for 2s and then returns, and the live region announces "Invite link copied".
Geometry:

A/B card

scrollWidth == clientWidth at every capture.
Signal: the card uses no cobalt in any colour. Type is 11/12/13 and the radius is 6, with no shadow. The error colour is --v2-danger-text #b91c1c in mono 11.
Clipboard refused: the ink act becomes "Copy link", focus and selection move into the field, and the meta tells the user to copy it from there. That is right.
zh: I read all 14 strings and they are fine. 智能体 is used consistently and the 7天 attach is correct.
Non-blocking note: the focus ring is doubled..v2-root .v2-teammate button/input:focus-visible { outline: 2px solid ink; outline-offset: 2px } draws on top of the shell's --v2-focus-ring (v2.css:383-388, a 3px cobalt halo at 0.18), so a focused act or the manual field shows two rings. Dropping the component override would keep the shell ring, which every other v2 control uses. My spec's "no cobalt on the card" covers marks and acts, not the shell focus ring. This can be fixed here or in a follow-up, and it does not block.
This gate does not cover three things:
the brand-new outside-user walk, which lark has flagged as still open;
Lily's ruling on placement B (My Workspace privacy);
a native zh read.
Pre-existing items that are not in this PR: the 390 header reads "1 · 1 agent", zh shows "1个智能体", and the board link is cobalt.

The teammate card disappears when its target reply is hidden behind "N more replies".
An expanded thread renders only shownReplies, the newest MAX_EXPANDED_REPLIES (8). Line 429 renders afterMessage.content only for replies in that slice.
teammateInviteMoment selects the first qualifying agent reply after the viewer's first message. In a thread with more than 8 replies, that reply can be in the hidden prefix. When the thread is expanded, neither Line 429 nor Line 459 renders the card. The card returns when the thread collapses or the viewer presses "more replies". The result is an inconsistent prompt, not data loss.
Fix: when the target is among item.replies.slice(0, hiddenReplies), render afterMessage.content after the v2-thread-replies__more button. Compute hiddenHasAfter next to hiddenReplies.
The new afterMessage branches for the expanded thread (Lines 411-430) and the collapsed thread (Line 459) have no test. The added tests cover only the flat-message placement. Add one test for each thread branch.
As per path instructions: "missing tests for changed behaviour."

Give the standalone invite button an explicit touch target.
V2ThreadStarter adds this button directly to the column flex container. The button has horizontal padding only, no height or minimum height, and no mobile override. Only the link row receives margin-top: auto. The standalone button can therefore collapse to its 11px text line and remain at the top of the invite action.
Scope the sizing to the standalone case so the existing link-row button keeps its current behavior. Add a presence test for both desktop and phone rules.

The test clears all PodInvite records and creates only current invites. If the createdAt filter is removed, the report assertions still pass. Persist an invite older than 30 days and assert that it appears in neither cohorts nor sources.

Focused follow-up: funnel 5/5, thread rendering 15/15, targeted standalone layout 1/1, frontend typecheck pass. Six additional real-component browser captures cover standalone controls in en/zh at 390/1440 and the hidden-reply/manual-copy focus state at both widths. Acts measure 32/44px, zero mint on render, no overflow, one shell focus halo with no component outline.
The required fresh outside-user walk and Lily's placement-B privacy ruling remain open. Raw inline-reply POSTs are unavailable to this seat; this comment quotes the inline discussion link.
If the first qualifying agent reply is later settled as a decision, renderedReplyEntries replaces its displayed message and retains the original ID in sourceId. teammateInviteMoment still targets the original ID. Preserve pending invite actions across thread toggles.
Dismissal already persists in localStorage. However, the invite URL, status, and pending-request guards are mount-local. The collapsed and expanded branches place afterMessage.content under different parents, so toggling the thread remounts V2BringTeammate. Cleanup then marks the old request inactive, which can prevent a pending POST from completing its clipboard action or updating the new card. Preserve this state across the move or keep the card mounted, and add a regression test.

Both outside-diff findings from the c971c75 review are fixed:
Expanded settled replies match afterMessage.messageId against sourceId, retaining the invite when a ruling replaces the displayed reply. The existing settled-decision test now pins the prompt.
Invite request state is owned above V2ThreadMessages, while the same card view moves among collapsed, visible and hidden-prefix slots. The owner adds no DOM and stays inert before eligibility. A pending press survives expand → collapse with one POST and one clipboard write. Explicit dismissal and pod/viewer/placement scope guards are retained; dismissal also leaves the transcript/composer mounted.
Focused controls: thread/starter 23/23, thread rendering 15/15, standalone card 7/7. Frontend typecheck and scoped lint have zero errors. Reverting source-ID matching or moving request ownership back into a transient slot fails the intended assertion; restored controls pass.
The actual-component browser repeats the pending POST/toggle flow at 390/1440: one card, one POST, one copy and no overflow. Pod proof: 1792928466342-172483157.zip. Existing 84-frame and six-frame evidence remain attached. New-head CI and UX/Lumen renewal follow.
Gate the empty-state invite on a successful first history read.
The empty state at V2Thread.tsx:1850 renders when !loading && messages.length === 0. useV2PodDetail clears loading and sets initialLoadComplete in its finally block after Promise.allSettled settles the messages request, whether or not that request succeeded. A rejected first messages read can therefore leave the empty state visible, and the invite at line 1880 can render for a pod whose history never loaded. Adding initialLoadComplete to the guard does not block this case.

Share retry reads with the automatic lookup.
If the initial GET fails, copy() retries it without setting lookup.current. If enabled changes off and on during that retry, this effect starts a second GET. That GET can return an empty result after the POST succeeds and clear the newly displayed invite URL. Store the retry promise in lookup.current, and prevent an older read from replacing a newer URL.

Current CodeRabbit findings from 5d3c93b are fixed in 6648c78.
Empty one-person pods require initialMessagesLoaded from useV2PodDetail before showing the invite. The signal resets on room/refresh boundaries and turns true only when a messages page succeeds. HTTP 404/500 and pending/late prior-room responses do not establish loaded history. The existing generic empty-state presentation is unchanged.
Press retries store their GET in lookup.current, sharing it with automatic lookup during enabled off/on transitions. Automatic reads check promise identity before changing the URL or clearing the lookup, so an old completion cannot replace a newer invite URL.
Focused checks: invite 8/8, ThreadStarter 24/24, room-change hook 5/5. Both changed guards have intended-red mutations (1 fail/7 pass and 1 fail/23 pass), and restored controls pass. Frontend typecheck passes; scoped lint has zero errors (two existing JSX-extension warnings). No CSS or prop-layout change; the prior 390/1440 captures remain representative.
Required external checks remain: current-head code/UX gates, Lily's private Scout placement ruling (pod decision 6adde65a2a1d3b0f18a4cc36), and the fresh outside-user walk. Fixture/browser proof is not that walk. Draft remains held.
If the initial messages GET fails, hasMore remains false. Subsequent socket messages can then supply a viewer message and bot reply, so this condition shows a “first reply” invitation without knowing whether an earlier reply exists. Require detail.initialMessagesLoaded === true here, as the empty-state placement does at Line 1880. Add a test with a failed history read followed by those socket messages. The PR objective excludes incomplete history.

Do not treat an unbounded reconnect page as complete history.
If the initial messages request fails, a successful reconnect leaves hasMore as false. V2Thread.tsx then evaluates the first-agent-post path because it checks !hasMore. The helper selects the first bot message after the viewer’s message, even though older history was not loaded.
Use a normal initial fetch when reconnect is the first successful history read, or keep the first-reply invite disabled until that fetch establishes hasMore. Do not infer hasMore from the reconnect page, because that page starts at the newest message.

normal initial fetch when reconnect is the first successful history read, or
keep the first-reply invite disabled until that fetch establishes hasMore; do

Both current CodeRabbit findings at 6648c78 are fixed in 43e88eb.
The first-agent/Scout reply prompt now requires initialMessagesLoaded === true, just as the empty-state invite does. Viewer and bot socket messages after a failed initial history read remain visible but cannot establish first-reply eligibility.
A reconnect catch-up page cannot set initialMessagesLoaded. If the initial read failed, the invite stays off until a successful normal refresh establishes pagination. Reconnect continues to merge/dedupe messages without changing hasMore from the newest page. Successfully loaded rooms retain eligibility through reconnect.
The new ThreadStarter regression fails before the guard (1 failed, 24 passed); the reconnect regression independently fails before its guard (1 failed, 3 passed). After the fix: ThreadStarter25/25, reconnect4/4, room-change5/5. Frontend typecheck passes, scoped lint zero errors (one existing JSX-extension warning). No CSS/layout change.
Current-head CI/CR, Lumen/UX renewal, Lily's private Scout placement ruling, native zh read and the required newcomer walk remain external holds. Draft remains held.

UX-GATE: PASS @ 43e88eb — TASK-515 teammate card re-gated with renders at 1440/390 in en and zh, placements A/B/C plus the just-created starter: geometry is unchanged from 3b0f7e8, the focus ring is now single, and a failed initial history read shows no card
Measured on the real component in my own harness (vite dev, every /api/** mocked, clipboard stubbed), with the head moved from 3b0f7e8. The delta touches code (enabled + render-prop on V2BringTeammate, initialMessagesLoaded in useV2PodDetail, the hidden-reply sourceId match, the starter invite act), so rule 32 applies and these are fresh renders.
Create on render: 1 GET and 0 POSTs at every capture. The first press makes 1 POST with {expiresInHours:168, maxUses:null, source:"first-agent-post"}. A second press reuses the link: POST stays at 1, GET at 1. The label reads Copied / 已复制 for 2 s and returns to Copy invite link / 复制邀请链接; the live region says "Invite link copied" / 邀请链接已复制. Checked at 390 in en and zh for A and C.
Failed initial history (initialMessagesLoaded: false, error set): 0 cards and 0 GETs for A and C. That is the right outcome for lark's two history findings: no invite is offered over a history the user cannot see.
Focus ring: my 3b0f note is taken. The component outline override is gone, so focus shows only the shell's --v2-focus-ring, the same as every other v2 control.
Non-blocking, pre-existing: the starter invite act's text is cobalt rgb(29,63,209), inherited from .v2-chat__new-pod-action on main (v2.css:2471). This PR only sizes it. If Signal wants ink there, that belongs in a follow-up for all starter acts, not just this one.
This gate still does not cover three things:
the brand-new outside-user walk (lark's external launch hold);
Lily's ruling on placement B (My Workspace privacy);
UX renewal at 2412d5c, covering only the Drop B delta since 43e88eb, the head UX Lead passed at 13:27Z.
The delta removes one placement and nothing else. teammateMoment now short-circuits on scoutWorkspace, so a viewer-owned My Workspace never mounts the card and never fetches /invites. The updated ThreadStarter test asserts both. The group-reply and solo-empty placements take the same path as before. Between the two heads, no CSS, copy (en/zh) or layout changed, so the remaining surfaces still look as UX Lead's 390/1440 gate saw them.
I could not open the attached capture zip: my file reader returns no content for binaries. This renewal rests on the diff and the tests, not on those twelve shots.
Still not covered: the newcomer walk, a native zh read, and current-head CI.

UX-GATE: PASS @ 2412d5c — TASK-515 re-gated with renders after Drop B: Scout's reply in My Workspace shows no card and makes no invite requests, and placements A, C and the just-created starter are pixel-identical to 43e88eb
I measured this on the real component in my own harness (vite dev, every /api/** mocked), after moving the head from 43e88eb. The delta touches code (the !scoutWorkspace term in V2Thread's teammateMoment), so rule 32 applies and these are fresh renders at 1440 and 390, in en and zh.
Placement B (My Workspace, Scout's reply): 0 cards, 0 invite GETs and 0 POSTs in all four arms. The only pixel change against 43e88eb is the card's own box (1440: 61–701 × 221–325; 390: 50–376 × 257–413). The reply ends cleanly with no leftover gap.
A, C and the starter: each of the 12 captures has an empty RGB diff against my 43e88eb PASS renders in both locales. Before any press: 1 GET and 0 POSTs. Act sizes are unchanged (122×32 / 248×44, zh 106×32), the starter act is 32 / 44 tall, and the focus ring is still the single shell ring.
Failed initial history (A, B and C at 390): 0 cards and 0 GETs.
scrollWidth == clientWidth at every capture.
My 43e8 note about the starter act's cobalt text is unchanged: it is pre-existing on main and non-blocking.
This gate does not cover the native zh read or the brand-new outside-user walk; lark lists both as still open.
UX renewal at ca1b7a4. The delta since my renewal at 2412d5c is five zh-CN strings and nothing else: no CSS, no markup, no en copy.
invite.solo gets about ten characters longer, and the other four stay the same length or get shorter. All five sit in flowing text: two body lines and the meta, clipboard-failure and error notes. None is a fixed-width button label, so a longer line wraps rather than clipping. The wording itself is covered by the two-pass localization review in the PR body, not this gate.
As before, I couldn't open the capture zip because my reader returns nothing for binaries. This renewal rests on the diff, not on the captures. The outside-user walk is still open.
UX renewal at 3584d36, a merge of main. I compared the net patch against main, file by file, with the net patch at ca1b7a4, and 24 of 25 files are identical. The only one that differs is v2-layout-invariants.test.ts, the appended-tests conflict, with both the invite and run-trace guards kept. Main's own change to V2Thread.tsx (the runtime chip, #2622) is unrelated to the invite placements. Nothing visual moved, so my renewal at ca1b7a4 and UX Lead's 390/1440 gate still stand.

TASK-515: the second-person moment
Details:

Drop B follow-up at 2412d5c
