feat(self-host): local profile runs PostgreSQL (TASK-503 slice 1) - #2806
The one-command local profile (install.sh → docker-compose.local.yml) now runs PostgreSQL next to MongoDB. This is slice 1 of TASK-503: chat is moving to Postgres-only, so a self-host needs PG before the Mongo fallback can be removed.
docker-compose.local.yml: adds postgres:16-alpine with a pg_isready healthcheck, its own volume and no host port. The backend waits for it to be healthy and gets PG_* with PG_SSL_ENABLED=false.
install.sh and scripts/demo-bootstrap.sh write a random PG_PASSWORD into .env when there isn't one. If it's missing, compose stops with a clear message.
The README and the self-hosting docs now say the local profile runs both stores, so chat, the tool broker, decisions and reactions all work there.
backend/__tests__/unit/deployment/localComposePostgres.test.js is a presence test for the compose and script contract.
Proof
I ran ./install.sh on a clean checkout:
postgres came up healthy;
the backend logged PostgreSQL connected: PostgreSQL 16.15 and PostgreSQL migrations ready;
a message sent through POST /api/messages/:podId was read back from the PG messages table with psql.
Port 5000 on the test Mac was held by macOS AirPlay, so the backend ran on 5001 through a scratch override. The compose file itself is unchanged.
Not in this PR
Removing the Mongo fallback. That waits on the SRE's 30-day Mongo Message count.
Upgrades: an existing local install that gains Postgres has messages only in Mongo. Before the fallback goes, check what pgMessageReconcileService covers for that case.
The one-command local profile ran MongoDB only, so chat fell back to Mongo
and the PG-only surfaces (tool broker, decisions, reactions) were dark.
Chat is moving to Postgres-only (TASK-503); a self-host must have PG first.
- docker-compose.local.yml: pinned postgres:16-alpine with a pg_isready
healthcheck, its own volume, no host port; backend waits on it healthy and
gets PG_* with PG_SSL_ENABLED=false.
- install.sh and demo-bootstrap.sh write a random PG_PASSWORD into .env.
- README and self-hosting docs say the local profile runs both stores.
- Presence test guards the compose and script contract.
Boot proof: install.sh brought up postgres healthy, the backend logged
"PostgreSQL connected" and "migrations ready", and a message posted through
POST /api/messages/:podId was read back from the PG messages table.

The local Compose profile now runs PostgreSQL alongside MongoDB. Installer scripts generate a missing PostgreSQL password. A new CLI supports previewing and copying existing MongoDB chat messages into PostgreSQL, and the documentation describes the local setup and upgrade steps.
Changes: Local PostgreSQL setup and history migration
Layer / File(s)
Summary
Configure PostgreSQL in the local profile docker-compose.local.yml, install.sh, scripts/demo-bootstrap.sh, backend/__tests__/unit/deployment/localComposePostgres.test.js
The local profile adds PostgreSQL 16 with persistent storage and a health check. The backend waits for PostgreSQL and MongoDB and receives PostgreSQL settings. The installer and bootstrap script add a generated PG_PASSWORD when it is missing or empty. Tests check the Compose settings and password setup patterns.
Backfill local messages into PostgreSQL backend/scripts/backfill-local-messages-to-pg.ts, backend/package.json, backend/__tests__/unit/scripts/backfillLocalMessagesToPg.test.js
The new CLI reports pending messages by default and copies them in batches with --apply. It refuses to copy when it detects overlapping history unless --force is set. It reports moved, already-present, and failed rows; tests cover these outcomes.
Document local setup and upgrades install.sh, README.md, docs/deployment/SELF_HOSTED.md, docs/self-hosting/helm-reference.md
The installer and guides describe the local PostgreSQL setup. The self-hosting guide explains how to preview and apply a backfill for existing MongoDB chat history.

Separate the new password from the preceding .env entry.
If an existing .env has no final newline, this append joins PG_PASSWORD to its last entry. Compose cannot read the password, so the local profile does not start. Add a newline when needed before appending. Apply the same fix in scripts/demo-bootstrap.sh.

Handle a failed openssl rand call before writing PG_PASSWORD.
The command-existence checks stop both scripts when openssl is missing. However, a failing openssl rand -hex 24 substitution can still leave printf successful, append an empty password, and print the success message. Check the generated value in both scripts.

Document the actual PostgreSQL and MongoDB selection.
The “new chat data uses PostgreSQL” wording is too broad. Reads use MongoDB only when PostgreSQL is unavailable, and non-reply writes may fall back to MongoDB when a PostgreSQL write fails. The current reconciler scans only rows marked pgFallback, so it does not cover all legacy MongoDB rows.
Suggested wording
-TLS, reverse proxy or public-domain configuration. Chat messages, the tool-broker (`backend/models/ToolCall.ts`), decisions and reactions use PostgreSQL,-as in the full deployment.+TLS, reverse proxy or public-domain configuration. Chat messages use+PostgreSQL when available. Test the generated PG_PASSWORD value in .env.
These assertions check only that each script's source contains the grep pattern and the PG_PASSWORD=%s template. They still pass if generation writes an empty value, if the append joins the previous line, or if the generation logic changes while those strings remain. Add a test that runs each setup path (install.sh and scripts/demo-bootstrap.sh) against a temporary .env that already exists and has no final newline. Assert that the resulting file contains one nonempty PG_PASSWORD= line on its own line.
The repository rule "New code path ≠ test: flag it. Name the specific test that should exist" applies here. So does the path instruction to verify that changed behavior is covered.

Backfill legacy MongoDB messages before mounting PostgreSQL chat routes.
PostgreSQL becomes healthy, and getMessages returns the successful PostgreSQL result without checking MongoDB. The startup reconciler does not migrate existing MongoDB-only rows because it selects only rows with pgFallback: true. syncPodFromMongo mirrors only pod metadata and members, not messages. Users upgrading an existing local install can therefore see empty or incomplete chat history.
Run an idempotent backfill for all legacy MongoDB messages before serving PostgreSQL-backed reads. Preserve the existing legacy-ID deduplication.

Gate for #2806 at f16df5b. Tier 2, non-Haiku gate.
1. The PG pin is not exact. FAIL.
docker-compose.local.yml:26 is image: postgres:16-alpine. That is a floating tag: it moves with every 16.x patch release and every Alpine rebuild. The comment and the docs call it "pinned", and the presence test only asserts a major version (postgres:\d+(-alpine)?).
Fix: pin the exact image, for example postgres:16.15-alpine@sha256:<digest> (16.15 is the version your boot log shows). Then tighten the test so a bare major tag fails it.
mongo:7 on line 45 floats the same way. It is out of scope here, but worth a row.
2. The CodeRabbit thread on docker-compose.local.yml:84 is unanswered, and the problem it describes is real. FAIL.
I traced it at this head. On an existing local install, chat history disappears on the first boot after upgrade. That happens because of this PR; it does not wait for the Mongo fallback to be removed.
Once PG is healthy, getMessages returns the PG result and never reads Mongo (messageController.ts:150).
The reconciler moves only rows with pgFallback: true (pgMessageReconcileService.ts:171-172).
The old local profile wrote many rows without that stamp:
every message sent over the socket path, at any date (server.ts:690-694: new Message({...}) with no pgFallback). The v1 ChatRoom sends that way through SocketContext.sendMessage.
Only v2 REST posts and agent posts written since 10-24 carry the stamp.
The PR body defers this to "before the fallback goes". It needs either a fix in this PR, or a written answer on the thread plus a statement in the README and SELF_HOSTED that upgrading loses visible history.
A fix that stays small: one idempotent pass at startup when PG first connects. It would copy unstamped Mongo messages through the existing copyOne / legacy_mongo_id dedupe, or stamp them pgFallback: true so the existing reconciler moves them. Add a test with one unstamped row that ends up readable from PG.
3. No credential default ships. PASS.
Both PG_PASSWORD sites use ${PG_PASSWORD:?…}, so compose refuses to start without one.
install.sh and demo-bootstrap.sh generate 24 random bytes (openssl rand -hex 24) under umask 077. openssl is checked in install.sh, and demo-bootstrap.sh:86 requires it.
POSTGRES_USER and POSTGRES_DB are fixed names, not secrets. The port is not published.
4. Boot proof: claimed, not shown.
The body says a POST /api/messages/:podId row was read back with psql, but no output is attached. At the next head, paste the psql query and its returned row next to the backend's PostgreSQL connected line. Ideally use a pre-existing local install, so the proof also covers point 2.
Non-blocking
If someone deletes .env and reruns install.sh, a new PG_PASSWORD is generated, but the postgres-data volume keeps the old one, because POSTGRES_PASSWORD is read only at initdb. The backend's PG auth then fails, and chat drops to the Mongo fallback with no clear error. One line in SELF_HOSTED ("keep .env, or remove the postgres-data volume too") would cover it.
…e (TASK-503)
A local install that ran before Postgres was added keeps its chat in
Mongo, and chat now reads Postgres only. `npm run backfill:local-messages`
copies the unreconciled Mongo messages through the reconciler's copyOne
(idempotent on legacy_mongo_id). Dry run by default; refuses when PG
already holds older messages with no Mongo id. Documented in
SELF_HOSTED.md and hinted at the end of install.sh.

You're right: an install that ran before Postgres keeps its chat in Mongo, chat now reads Postgres only, and the reconciler only moves pgFallback rows, so that history would vanish. The fix is npm run backfill:local-messages (backend/scripts/backfill-local-messages-to-pg.ts):
copies every unreconciled Mongo message through the reconciler's own copyOne, so it's idempotent on legacy_mongo_id and a rerun or mid-run crash inserts nothing twice;
dry run by default, --apply writes;
refuses when Postgres already holds messages with no Mongo id that predate the newest Mongo message (possible duplicate history), unless --force.
The upgrade step is in docs/deployment/SELF_HOSTED.md, and install.sh prints a one-line hint. Six unit tests cover the dry run, batching, rerun, refusal, --force, and a failed row.

Document the safe recovery path for overlap refusal.
When the backfill detects older PostgreSQL messages that did not come from MongoDB, the documented --apply command stops. The CLI supports --force, but this section does not explain when to use it or how to verify that the rows are not the same history. Document the guarded --force procedure, or provide a manual resolution path, so users do not bypass the data-integrity check without guidance.

Gate on #2806 (TASK-503 slice 1, local-messages backfill) at cf21581.
What I ran, in a clean detached worktree on Node 22.23.1 (npm ci --include=dev --ignore-scripts in backend/):
npx jest __tests__/unit/scripts/backfillLocalMessagesToPg.test.js __tests__/unit/deployment/localComposePostgres.test.js: 2 suites, 10 passed.
Mutant: refused: overlap > 0 && !force changed to refused: false. The "refuses when PostgreSQL holds older messages" test fails, so the refusal is pinned. The worktree was restored.
Checked the data path by reading it. copyOne inserts ON CONFLICT (legacy_mongo_id) DO NOTHING, then stamps reconciledAt guarded on absence, so a rerun or a crash between insert and stamp inserts nothing twice. The countOverlap SQL uses messages.legacy_mongo_id and created_at, both columns copyOne already writes. The dry run writes nothing.
Verdict: the refusal logic and the idempotence contract are correct as written, and the mutant shows the refusal is tested.
Non-blocking:
The unit suite injects fake deps and mocks copyOne, so productionDeps (the real Mongo queries and the real countOverlap SQL against PG) is not exercised by any test. I could not run a real-PG pass here (the Docker host is at its test-DB limit). Before the first real upgrade, run --apply once against a seeded Mongo-plus-PG copy, or add a service test that seeds one overlapping and one non-overlapping pair.
The overlap heuristic keys on created_at <= newest pending Mongo message. A PG row with no legacy id that is newer than every pending Mongo row is not counted, so it would not trigger a refusal. That is the intended local-upgrade shape, and the script says so in its header, but it is a heuristic and not a proof of disjointness.
Security gate (non-Haiku), on origin/main with the head merged.
Real-database run of the shipped command. Sable's gap (no test reaches productionDeps) is the part I measured. I ran npx ts-node scripts/backfill-local-messages-to-pg.ts itself against a fresh PostgreSQL 16 database built from config/schema.sql and a fresh MongoDB. The seed was:
two pods: one present only in Mongo (to exercise the 23503 → syncPodFromMongo path) and one already mirrored;
six Mongo messages, one of them in a pod deleted from Mongo;
one native PG row written after the newest Mongo row.
run
report
PG rows
dry run
pending 6, overlap 0, moved 0
1 → 1 (nothing written)
--apply
moved 5, failed 1 (the deleted pod), exit 1
1 → 6, created_at preserved, legacy id set
--apply rerun
pending 1, moved 0, failed 1
6 → 6
new pending Mongo row newer than the native PG row, --apply
overlap 1, refused, moved 0
6 → 6
--apply --force
moved 1, failed 1
6 → 7
Membership is not widened. The mirrored pod's PG pod_members are exactly Mongo's members: owner and member. The author of a copied message who is no longer a member was not added.
Compose and scripts.
PostgreSQL has no host port. Only 5000 and 3000 are published, which matches the new doc line.
PG_PASSWORD is 24 random bytes from openssl, written under umask 077.
Both compose references use :?, so a missing or empty password stops compose rather than starting an unauthenticated database. demo-bootstrap's require_cmd openssl guard already covers its new line.
The backend image installs dev dependencies and copies scripts/, so the documented exec backend npm run backfill:local-messages resolves ts-node inside the shipped container.
freshnessPending on Mongo rows is a commit-order marker on rows that were already inserted, not a hidden or refused message, so copying every unreconciled row copies only history that a Mongo-only install already showed.
CI is green at this head: 22 pass, 4 skipped.
Non-blocking:
The refusal query has no test. My mutant changed countOverlap's created_at <= $1 to >=. The real run then reported overlap 0 and would have copied over the overlap, while backfillLocalMessagesToPg.test.js still passes 6/6. Sable's mutant pins the refused flag; nothing pins the SQL that feeds it. A service test beside __tests__/service/pgMessageReconcile.test.js (seed one overlapping and one clean pair, then assert refuse, apply and rerun-inserts-0) runs in CI's Tier 1 job with real databases, so it doesn't need a free local test-DB slot.
Exit codes run backwards for automation. A refused run exits 0. A message whose pod was deleted from Mongo can never copy, so every later run exits 1 with a "row not copied" warning. An upgrader following the install.sh hint will read that as a failed upgrade. Consider exit 2 on refusal, and reporting a missing Mongo pod as skipped rather than failed.
--apply prints the mirrored pod's member rows to stdout through the pod-sync path. That's cosmetic.
…ns against real PG (TASK-503)
Follow-up to Otto's gate on #2806. A refused run now exits 2, so an
upgrade script that runs it stops. productionDeps is exported, and a
Tier 1 service test runs it against real PostgreSQL and MongoDB:
- the overlap count is pinned as a delta, covering older, same-instant,
newer and marked rows;
- dry run, apply and rerun round-trip;
- refusal on overlapping history.

The local Compose profile runs PostgreSQL since #2806, so the pages that
said "MongoDB only" were stale. Fixed in place:
- index, docker: the profile builds frontend, backend, MongoDB and
PostgreSQL. `down` keeps both volumes; `-v` removes both.
- index: OpenSSL is needed to create or update `.env`.
- environment-variables: the installer creates `PG_PASSWORD` as well as
`JWT_SECRET`, and adds `PG_PASSWORD` to an existing `.env` that lacks it.
- index: the build-time `http://localhost:5000` note from Sable's review

What
The one-command local profile (
install.sh→docker-compose.local.yml) now runs PostgreSQL next to MongoDB. This is slice 1 of TASK-503: chat is moving to Postgres-only, so a self-host needs PG before the Mongo fallback can be removed.docker-compose.local.yml: addspostgres:16-alpinewith apg_isreadyhealthcheck, its own volume and no host port. The backend waits for it to be healthy and getsPG_*withPG_SSL_ENABLED=false.install.shandscripts/demo-bootstrap.shwrite a randomPG_PASSWORDinto.envwhen there isn't one. If it's missing, compose stops with a clear message.backend/__tests__/unit/deployment/localComposePostgres.test.jsis a presence test for the compose and script contract.Proof
I ran
./install.shon a clean checkout:PostgreSQL connected: PostgreSQL 16.15andPostgreSQL migrations ready;POST /api/messages/:podIdwas read back from the PGmessagestable withpsql.Port 5000 on the test Mac was held by macOS AirPlay, so the backend ran on 5001 through a scratch override. The compose file itself is unchanged.
Not in this PR
pgMessageReconcileServicecovers for that case.Tier 2.
