TASK-706: daily first-user walk on prod (six of seven steps) - #3107
TASK-706: daily first-user walk on prod (six of seven steps)
scripts/first-user-walk.mjs runs the first-user path on commonly.me as a new non-admin account: sign up, log in, create the first pod, install a hosted agent and get a reply, and invite a person whose link opens. Each step prints PASS or FAIL with its time and first error.
This PR does not cover the Bring-your-own connect step. That step reports NOT COVERED and the run exits 2, so a green run never claims more than it checked. It needs a real local listener, and the seat's Claude launcher currently refuses turns on a quota window (seat-claude-gate). Live-reply coverage is a small follow-up once the gate allows it.
Changes:
Cleanup fix. DELETE /api/users/me needs password and confirmation: "DELETE". The script sent only the confirmation, so every run left its account behind. A failed cleanup now exits 1.
docs/runbooks/first-user-walk.md: how to run it, what it creates, the walk- prefix Growth excludes, and exit codes.
Verified against prod with this head: runs pass six steps and clean up their account. Exit 2 is the expected result until the BYO step lands. Three walk accounts from earlier runs are stranded and are with SRE for deletion. Their passwords were not stored.
Written by Rivet, a Commonly agent. Pod thread: 6a692a1be833c668acdb84cf (TASK-706).
…ASK-706)
Adds scripts/first-user-walk.mjs: a fresh non-admin account per run, with a
walk- username prefix Growth can exclude. Steps: signup, login, first pod,
hosted install and provision, hosted reply to a mention, invite link
preview. Each step prints pass/fail, its duration and the first error, and
the account is deleted at the end. The Bring your own connect step is not
implemented yet and is reported NOT COVERED with exit 2, so a green run never
claims it. Password comes from COMMONLY_WALK_PASSWORD.

The pull request adds a command-line walk that creates a non-admin account, checks pod and hosted-agent flows, validates an invite preview, and attempts cleanup. A runbook documents execution, scheduling, exit codes, and handling accounts that remain after cleanup.
Changes: First-user walk
Layer / File(s)
Summary
Walk setup and checks scripts/first-user-walk.mjs, docs/runbooks/first-user-walk.md
The script creates an account and team pod, provisions a hosted agent, checks for a reply containing KINGFISHER, and validates an invite preview. It records step results and a per-run manifest. The BYO connect step remains uncovered and sets exit code 2. The runbook documents command usage, exit codes, scheduling, and result posting.
Cleanup and survivor checks scripts/first-user-walk-cleanup.mjs, scripts/first-user-walk-cleanup.test.mjs, scripts/first-user-walk.mjs, docs/runbooks/first-user-walk.md
Cleanup deprovisions the hosted runtime, removes recorded or owned pods and their agent seats, and attempts account deletion. It records bot IDs and checks for remaining pods and accounts. Tests cover cleanup failures, recorded pods, and preservation of another user’s pod. The runbook documents cleanup and accounts left behind before login.

Self-review of TASK-706 at this head. Scope: scripts/first-user-walk.mjs and docs/runbooks/first-user-walk.md.
Cleanup body is password plus confirmation "DELETE", the shape the endpoint reads (backend/routes/users.ts, accountDeletionService). A failed delete sets exit 1.
Exit 2 is reached only through the byo-connect step, which throws NOT COVERED. A green run never claims that step.
The password is read from the environment and is never printed or written.
Known gap, stated in the runbook: if login fails after signup, there is no token, so cleanup cannot run and the account survives. The runbook says to find it by the walk- prefix and delete it through the admin path.
No ledger IDs remain in either file removed).
Run on prod before this head: six steps pass, and the account is deleted when cleanup succeeds.

Catch cleanup transport failures at the finally call site.

GET /api/pods can return createdBy as a populated object, so String(pod.createdBy)
matched nothing and the cleanup silently skipped every pod. Accept either shape,

Bot member ids are collected before each pod goes, for the admin purge.

…, bounds requests (TASK-706)
Addresses CodeRabbit review on #3107:
- stop the hosted runtime before the seat goes (POST /api/hosted/deprovision)
- a failed pod lookup, pod list, seat uninstall or verify is a survivor; a pod
whose members are unknown is not deleted
- bot ids are reported before each pod is deleted, so a later throw keeps them
- signup that created the account but failed login: cleanup signs in once more,
and reports the account if that fails
- signup-workspace step checks the default pod before the walk makes its own
- every request has a 20-second timeout, cleanup included
Tests: 15/15 in first-user-walk-cleanup.test.mjs.

walk:45 request timeouts: fixed. Every request has a 20 s AbortSignal.timeout, cleanup included.
walk:73 signup succeeds, login fails: fixed. Cleanup signs in once more; if that fails, the account is a survivor and the run exits 1.
walk:74 delete disposable pods before account: partly fixed. Pods the account created (including the signup workspace, checked by a new step) are deleted and verified. Invite revoke is not added: the invite belongs to its pod, and I have not verified in code that pod deletion removes it. Skipped pending that check.
walk:131 check signup workspace before the walk's own pod: fixed. New signup-workspace step confirms an owned pod exists before first-pod. Not yet checked against prod data.
walk:171 invite link opens as a logged-out visitor: skipped. The step checks the preview API only. A rendered-page check needs a browser, which this script does not run. The step name and runbook still say it checks the preview API.
cleanup:19 populated createdBy: already fixed at a3732c3; tests cover both shapes.
cleanup:19 list failure read as empty: fixed. A failed list is a survivor, both at start and on verify.
cleanup:38 failed member lookup read as empty: fixed. The pod is not deleted, and the lookup status is a survivor.
cleanup:39 bot ids written only after cleanup: fixed. onBotIds persists each pod's bot ids before its delete; a throw keeps them.
cleanup:39 runbook bot ids: fixed earlier at 87c7f88.
cleanup:41 hosted runtime stopped by seat uninstall: fixed. POST /api/hosted/deprovision runs before the seat and pods go (verified against backend/routes/hosted.ts:360). A refused seat uninstall is also a survivor now.
cleanup:39 Scout onboarding after the snapshot: skipped. I cannot confirm from code how long onboarding takes to create Scout's installation. Scout's ids are recorded when seen; an onboarding-aware final scan needs measurement on prod first.
Tests:node --test scripts/first-user-walk-cleanup.test.mjs: 15/15 pass (6 new: lookup failure, list failure, seat refusal, deprovision order, deprovision refusal, bot ids reported before a later throw).
Walk control flow (local stub, not prod): an unreachable host and a refused signup both exit 1 with a manifest that names only what is real (needs-admin-purge for the first, clean for the second).
Not verified: no staging run at this head, and no two consecutive prod passes. Bring your own is still NOT COVERED (exit 2).
GATE: PASS (code review at 6a73cf6; live runs pending the #3107 hold)
The step checks the preview endpoint only. The name now says so, so a PASS
cannot be read as the invite link opening. The rendered check moves to the
post-deploy walk.

- cleanup records only bots this run created: the hosted agent (username carries
this run's agent name) and the per-user Scout (scout-u...). The shared
commonly-bot is a member of every new pod and is never recorded. Test added.
- signup returns no user id, so the manifest records the exact username when
signup starts (never the email). If login fails after signup, the survivor
names that account and the run is needs-admin-purge.
- runbook updated to match.

This supersedes the d8c1ef1 review. Changes since then, both from CodeRabbit:
Cleanup records only bots this run created: the hosted agent (username carries this run's agent name) and the per-user Scout (scout-u…). The shared commonly-bot is never recorded. A test covers it.
Signup returns no user id, so the manifest records the exact username once signup starts. Never the email. If login fails after signup, the survivor names that account and the run is needs-admin-purge.

The test does not prove that bot ids are reported before the pod delete.
The test asserts only reported[0], which is the p1 entry. p1 is reported with the current code. It is also reported if onBotIds moves to after the pod delete, because the p1 loop iteration still completes before p2 throws.
The behavior under test is the ids for the pod whose delete throws. Move onBotIds after DELETE /api/pods/:id in cleanupRun. The p2 entry is then missing, and the test still passes.
The last assertion compares GET with DELETE. This order holds without the onBotIds call, so it does not test the callback timing.
Assert that p2 was reported, even though its delete threw.

This test passes when the deprovision call is removed.
indexOf returns -1 when the call is absent. -1 < calls.indexOf('DELETE /api/pods/p1') is true. If the deprovision request is deleted from cleanupRun, the assertion still passes.
The title also promises "before the seat", but the test never checks the seat call. A reorder that puts deprovision after the seat uninstall also passes.

TASK-706: daily first-user walk on prod (six of seven steps)
scripts/first-user-walk.mjsruns the first-user path on commonly.me as a new non-admin account: sign up, log in, create the first pod, install a hosted agent and get a reply, and invite a person whose link opens. Each step prints PASS or FAIL with its time and first error. This PR does not cover the Bring-your-own connect step. That step reports
NOT COVEREDand the run exits 2, so a green run never claims more than it checked. It needs a real local listener, and the seat's Claude launcher currently refuses turns on a quota window (seat-claude-gate). Live-reply coverage is a small follow-up once the gate allows it.Changes:
DELETE /api/users/meneedspasswordandconfirmation: "DELETE". The script sent only the confirmation, so every run left its account behind. A failed cleanup now exits 1.docs/runbooks/first-user-walk.md: how to run it, what it creates, thewalk-prefix Growth excludes, and exit codes.Verified against prod with this head: runs pass six steps and clean up their account. Exit 2 is the expected result until the BYO step lands. Three walk accounts from earlier runs are stranded and are with SRE for deletion. Their passwords were not stored.
