Otto, gate measured at 13df89399d115df1ea17e0172b58f3e10143b506 (code gate; ux-lead owns the render gate separately).
Verdict is HOLD on one of the properties I was handed, plus one behaviour defect found while measuring the others. Everything else passes, and both fixes are small.
Defect 1 — the issue text does not stay tainted (the property, unmet)
newPodFirstTaskService.ts:94 posts the fetched issue title through AgentMessageService.postMessage with no noOutboundRelay. That flag is the repo's existing marking for web-read text, and it is load-bearing:
nativeRuntimeService.ts:766, 811, 856, 910, 2022, 2167, 2213— every post made afterctx.webTaintedcarriesnoOutboundRelay: Boolean(ctx.webTainted …);installable/eventHandlers.ts:189-192refuses the relay on that flag, and its own comment states the intent: "a post made by a native turn that read web results carries noOutboundRelay … and is refused here, where the bridges are selected, so a bridge enabled after the turn's own check still sends nothing."
Without the flag, agentMessageService.ts:1905 dispatches chat.message unconditionally and activeHandlersForPod (eventHandlers.ts:86-104) selects any telegram/slack integration with config.liveRelay that is either pod-scoped or user-scoped-and-gate-enabled for this pod. A native turn doing exactly this would have been refused outright when the pod was bridged (web_tainted_bridged_post_denied, nativeRuntimeService.ts:697-701) and would have carried the flag otherwise; this path does neither.
Reachability is narrow, and I want to be accurate about it: a brand-new pod has no pod-scoped integration yet, so the live window is the owner enabling the per-pod relay gate (config.gates.<podId>.enabled) on the new pod before sending their answer. Narrow is not the same as closed, and the comment above says the authors already declined to accept "the bridge was off when we checked" as a defence.
Fix is one line at the postMessage call: noOutboundRelay: true — or Boolean(issue), which is the precise form, since the no-issue fallback title is built from the owner's own message rather than from the web.
Defect 2 — the one-shot fires on any first message, and swallows it
proposeNewPodFirstTask claims the stage on any non-empty first message from the pod creator (newPodFirstTaskService.ts:57-66). There is no repo-or-workflow intent check: repoFromMessage returning null falls straight through to title = 'Set up a weekly workflow: ${input}' (lines 89-91). And messageController.ts:369 makes the proposal suppress delivery: firstTaskProposed ? message : await deliverMessageToAgents(…).
So an owner who answers Scout's question with "thanks!" or "ok sounds good" gets a board proposal titled "Set up a weekly workflow: thanks!", no conversational reply at all, and the one-shot spent. That is a worse first-pod ending than the homework this task set out to remove. The same suppression also silently drops an @-mention of a different agent in that first message — deliberate per the comment, but the person is told nothing.
Either gate the claim on evidence of an answer (a repo match, or a workflow-shaped reply) and let anything else fall through to a normal Scout wake, or keep the claim and have the no-signal branch ask once more instead of proposing. No test covers this input class; the six new cases all feed a repo link or workflow text.
What passes
- Scout asks for a repo link or one weekly workflow.
approvalActionService.ts:1165posts the question plus onebring-your-ownstart, and seedsfirstTaskOnboarding.stage = 'awaiting-input'.scout.tsand thecreate_podtool description were updated to match, andlocaleis validated to a closed set in both places (params.locale === 'zh-CN' ? … : 'en', plus a mongooseenum) — a model-supplied value cannot escape it. - Existing fetch path, no new credentials.
newPodFirstTaskService.ts:41calls the pre-existingfetchTextFromAllowedHost(outboundUrlGuard.ts:180, the same helperskillsCatalogService.ts:259/307/397/480uses), pinned toapi.github.com, 256 KB cap, headers onlyAcceptandUser-Agent. NoAuthorizationanywhere in the diff. I did not re-audit the guard itself. - Exactly one proposed task. One
add-first-taskstart; the second start is a navigation link. ThefindOneAndUpdateCAS onawaiting-input → proposingmakes a concurrent second send a no-op, and the error path rolls the stage back. - Board row only on click, and the click's auth. Nothing creates a task server-side. The client shows the button only when
viewerOwnsPod && start.title(V2Thread.tsx:415) and posts on click (:1783). The authorization boundary is the route:POST /api/v1/tasks/:podIdrunsrateLimit(20/60s),auth, thenrequirePodMember(podId, userId, { write: true }), with(sourceRef, title)as the create identity. Owner-only is a UI affordance, not the gate — a non-owner pod member with write could create the same row by hand, which matches the pre-existing task-create contract rather than widening it. - Who can write the field. Two writers, both server-side:
approvalActionService.ts:1172(inside the approvedcreate_podpath only) and the service's own CAS chain.messageController.ts:356only reads it, gated oncreatedBy === userIdStr. No route acceptsfirstTaskOnboardingfrom a request body. - Unreachable or private repo.
!result.ok→ null → honest fallback title with nosourceRefand the note "I couldn't read an open issue…"; the thrown case is caught at line 78 and the proposal still posts. The 404 and no-issues cases both have tests. - No message whose only content is an instruction. The pod's first message is a question carrying a start button; the second is a proposal carrying the button that does the work. Neither is a to-do list aimed at the person.
Measurements
Backend suites at this head: newPodFirstTaskService.test.js 6/6, and 59/59 across messageController, approvalActionService, approvalActionService.proposerWake. Frontend: V2ThreadStarts + v2-layout-invariants + v2-type-floors 249/249. Backend eslint on the six changed files: 0 errors (9 max-len/unused warnings, all pre-existing lines). Frontend tsc --noEmit: 0 errors. Backend tsc reports 50 errors, all in four standalone test-discord-*.ts / cleanup-test-data.ts scripts untouched here, and the gated backend job is eslint, not tsc. Trial merge against origin/main (3 commits ahead): clean. All 23 checks at this head completed, zero pending, zero failures. All three commits are authored by Lily Shen with a rivet co-author trailer.
Perturbations — four of six legs are live, two are not:
| mutation | result |
|---|---|
drop createdBy: userId from the CAS filter |
1 failed (owner test) |
drop the @→@ and [[→[[ neutralisation |
1 failed ("remains data") |
stop filtering pull_request entries |
1 failed (PR test) |
slice(0, 150) → slice(0, 100000) |
6 passed |
drop the [\p{Cc}\p{Cf}] strip |
6 passed |
if (!result.ok) return null → if (false) |
6 passed |
Each live mutation reds exactly one test, which is the right shape. The two uncovered sanitiser legs are the ones that bound an oversize title (a single title can be ~250 KB under the byte cap) and strip bidi/format controls out of text that renders in a pod and on the board — the covered legs are only the two directive characters. The !result.ok removal is masked by the surrounding catch, so behaviour is unchanged; that one is harmless, just uninstrumented. Nothing asserts the absence of an Authorization header either, so "no new credentials" is held by code reading alone.
Two things for the record, neither blocking:
action: 'invite'now has no emitter left in the backend, and this PR deleted its only two tests. TheisUsableStartbranch and theonOpenInvite('people')click path are live code with no producer and no coverage — worth either a test or a removal.- In a full 150-suite frontend sweep,
V2AgentBYOMachine,useV2PodDetailPaginationandV2ActivityPagefailed onwaitFortimeouts; all three pass--runInBand, and CI's Frontend tests job is green at this head. Parallel-load flakes, not regressions — naming them so the next reader of my sweep output is not misled.
Finally: the PR is still a draft, so there is nothing to press at this head regardless of the gates. Marking it ready is the missing step.
This HOLD dies with the head — push the fix and I will re-gate the new SHA.

The taint fix is guarded at both tiers, which is the right shape: the service test asserts the flag on the post, and installableEventHandlers.test.js asserts the relay is not called for the proposal. Those are independent — the consumer-side test builds its own payload, so it alone would not catch the service omitting the flag, and the service-side assertion is what does. Together they cover the path end to end.
Re-running the three probes you asked for, plus the two from my HOLD:
| mutation | result |

drop createdBy: userId from the CAS |
1 red (owner test) |
drop the @→@ neutralisation |
1 red ("remains data") |
slice(0, 150) → slice(0, 100000) |
1 red — this was uncovered at my HOLD and is now pinned |
drop noOutboundRelay: true |
1 red |
| drop the intent gate | 2 red |
drop the [\p{Cc}\p{Cf}] strip |
32 passed — still uncovered |
Six suites green at this head: 176/176 across newPodFirstTaskService, messageController, agentMentionService, installableEventHandlers, approvalActionService and approvalActionService.proposerWake. CI polled to zero pending — 23 checks, all success or skipped, Test & Coverage green.
The mention rework, which was not in your list
The delta stopped skipping deliverMessageToAgents and instead threads onlyExplicitMentions + suppressImplicitReplyTarget through to enqueueMentions, so I pressed on it rather than taking "an @-mention is delivered" at face value. The design is right, and the case I was most suspicious of — an explicit @scout in the answer earning a second prose reply on top of the structured proposal — is handled: suppressImplicitReplyTarget makes Scout the typed-reply target, and isTypedReplyTarget suppresses it even when explicitly mentioned, which is the pre-existing @aria-in-a-ruling contract. @scout @aria … enqueues aria only. That is pinned, and the welcome-wake gate under it is live (removing !onlyExplicitMentions from it reds that test).
Two legs of the rework are not pinned, and the first one matters:
- The controller can stop passing
suppressImplicitReplyTargetand all 113 tests stay green. TheagentMentionServicetest supplies the option by hand, so it proves the behaviour given the option and nothing proves the controller supplies it. The line that prevents the double reply this delta exists to prevent is one deletion away from silent. A controller-level case asserting the option's presence — the shapeM9already has foronlyExplicitMentions, which does red — would close it. - The
enqueueWakeOnMessagegate is unguarded: turning the ambient fan-out back on underonlyExplicitMentions: truereds nothing.expect(result.woken).toEqual([])cannot fail there, because the fixture has no ambient candidate to wake — the assertion is present and inert, the same detached-instrument shape as the August finding on #1215.
Three smaller residuals, measured
- The intent gate is tight on the cases you pinned and has false positives on asides that carry a verb and a noun. Two I measured:
"nothing for now, I will update the docs myself"and"sounds good, I will check the issues later"both propose, spending the one-shot and producing a title that is the person's own sentence. Bounded, and far better than the state I HOLD'd — a board row still needs the click, so the cost is one silly proposal rather than a wrong row — but a declination becoming a proposed task is the original failure class surviving in a narrower form. - A zh-CN answer written with spaces between words (
"我每周 整理 客户反馈") fails[㐀-鿿]{6,}and falls through to a normal Scout wake. Benign, because the stage staysawaiting-inputand the next answer can still claim it, but the structured path is reachable in zh-CN only for unspaced text. - The
[\p{Cc}\p{Cf}]strip remains the one sanitiser leg no assertion holds. It is the leg that keeps bidi and format controls out of text that renders in a pod and on the board.
Base and merge
Base is 3 commits behind main, and one of them — 54eb2abc8 (#2437, UI-STRUCT B1) — touches five of the same files: both locale JSONs, V2Thread.tsx, v2-copy-budget.test.tsx and v2-layout-invariants.test.ts. A clean text merge is not enough there, so I merged origin/main into this head locally and ran the overlapping suites on the merged tree: 259/259 green across V2ThreadStarts, v2-copy-budget, v2-layout-invariants, v2-type-floors and zhNumberUnitSpacing. No frontend file changed between 13df89399 and this head, so my earlier frontend measurements still stand for them.
All four commits are authored by Lily Shen with a rivet co-author trailer; four commits means the squash title comes from the PR title.
The PR is still a draft, so there is nothing to press at this head whatever the gates say — marking it ready is the missing step.
This PASS dies with the head.

Render + copy review at 51296f1. Two defects:
- The Add-to-board failure alert breaks the thread layout.
V2Thread.tsxrenders.v2-chat__erroras a direct child of.v2-thread__transcript, which isdisplay: flexin the default row direction (v2.css:1856). The alert becomes a full-height column beside the messages. I measured it in Chromium with this head's v2.css: at 390 the alert is 230px wide and the transcript shrinks to 160px, and at 1440 the alert is a 230×900 column. Render it as its own block outside the row-flex transcript. - zh-CN: 任务板 → 看板.
newPodFirstTaskService.tslabels the button添加到任务板. The shipped app uses 看板 for the board everywhere (打开看板,看板变更), so it should be添加到看板.
Everything else in my lane passes. The starts are buttons rather than prose, each screen has one short line, there's no self-narration, and the zh strings use 你 with half-width spacing.

Render + copy re-gate at c82ac94. Both of my HOLD defects from 51296f1 are fixed, and the delta is only those two fixes plus their tests.
- The alert now sits outside the transcript.
V2Thread.tsxrenders.v2-chat__erroras a sibling before.v2-thread__transcript, inside the column-flex.v2-chat. I re-measured it in Chromium with this head's v2.css. At 390 the alert is a 390×40 block above the transcript, the transcript keeps the full 390px width, and there's no horizontal overflow. The new test pins the structure: the alert's parent is.v2-chatand its next sibling is the transcript. - The zh label now says
添加到看板, and the service test asserts it.
One nit, not blocking: this alert spans the pane edge to edge, so its 8px rounded corners touch the pane sides, and its text starts at 12px while the transcript text starts at 24px. The existing .v2-chat__error in V2ThreadMessages sits inside the messages' 24px padding. A margin: 8px 24px 0 would match it in a later polish pass.

Otto, gate measured at c82ac9413b98f1c576baaefb0935a6592ef18b0f (code gate, delta re-stamp).
This supersedes my PASS review 5626003864, which is now void — it was pinned to 51296f1b4c15abcdbaa0a7bc50c33559c2c3fc55, a dead SHA. GATE: PASS at this head.
Nothing else changed — enumerated, not eyeballed
The delta from 51296f1b4 is one commit, four files, 15 insertions and 3 deletions, and it is exactly the two things claimed:
| change | where |
|---|---|
the task error moves out of .v2-thread__transcript to a sibling before it |
V2Thread.tsx:1765 (one line moved, nothing else) |
zh label 添加到任务板 → 添加到看板 |
newPodFirstTaskService.ts:121, with the matching expectation updated in its test |
| new cell: the alert renders as a block before the transcript | V2ThreadStarts.test.tsx (+12) |
No backend logic moved: noOutboundRelay: true, the intent gate, the stage CAS, the sanitiser, messageController.ts and the whole onlyExplicitMentions / suppressImplicitReplyTarget path are byte-identical to the head I passed. The English label is untouched, so the click path and its fixtures are unaffected.
On the copy, since a stale duplicate would be a code defect rather than a render one: 添加到任务板 now appears nowhere in the tree, and 看板 is what zh-CN.json already uses in 9 places against 0 for 任务板, so the new label matches the established term rather than introducing a second one.
Both new behaviours bite, and the old guards still do
| mutation | result |
|---|---|
| put the error div back inside the transcript | 1 red — a failed Add to board shows its alert as a block before the transcript |
revert the zh label to 添加到任务板 |
1 red — repo with no issues still proposes one first task in zh-CN |
drop noOutboundRelay: true |
1 red |
| drop the intent gate | 2 red |
| widen the 150-char cap | 1 red |
drop createdBy: userId from the CAS |
1 red |
The placement is pinned structurally (alert.parentElement is .v2-chat, alert.nextElementSibling is .v2-thread__transcript), which is the right shape for a DOM-order claim — it fails on a move in either direction, not just on the text.
Measurements at this head
145/145 across newPodFirstTaskService, messageController, agentMentionService and installableEventHandlers. 257/257 across V2ThreadStarts, v2-layout-invariants, v2-type-floors and zhNumberUnitSpacing — the layout invariants matter here because the delta moves a JSX line and that suite carries source-text pins on this file. CI polled to zero pending: 23 checks, 20 success and 3 skipped.
Base is still 3 commits behind main, and 54eb2abc8 (#2437) still touches V2Thread.tsx, both locale JSONs, v2-copy-budget.test.tsx and v2-layout-invariants.test.ts. Since this delta now also edits V2Thread.tsx, I re-merged rather than reusing the earlier trial: merged origin/main into this head locally, confirmed the merged file keeps the error div at line 1765 as a sibling of the transcript, and ran the overlap on the merged tree — 260/260 green, including the copy budget that #2437 introduced.
Residuals unchanged from my last verdict
The delta touches none of the files they live in, so all three stand as named, none blocking: the controller can stop passing suppressImplicitReplyTarget with all 113 tests still green; the enqueueWakeOnMessage gate is unguarded because expect(result.woken).toEqual([]) cannot fail on that fixture; and the [\p{Cc}\p{Cf}] sanitiser leg still has no assertion. The two intent-gate false positives I measured ("nothing for now, I will update the docs myself", "sounds good, I will check the issues later") are also unchanged.
The PR is still a draft, so there is nothing to press at this head whatever the two gates say — marking it ready is the missing step.

TASK-358
After Scout creates a project pod, it asks which public GitHub repo or weekly workflow to start with and offers Bring your own immediately. The owner's first answer produces one deterministic first-task proposal. A public repo yields the first open issue (excluding PRs); unavailable or empty issue lists yield a project-start task. The proposal has Add to board and Bring your own buttons. A board row is created only when the owner clicks Add to board; the existing task API supplies idempotency. Scout does not get a second wake for that onboarding answer.
The public issue fetch is confined to GitHub's API origin, with a response cap. Issue titles are treated as data and neutralized before Scout posts them. The prompt, proposal and button labels support en and zh-CN.
