Scope hidden hosted MCP offerings to configured walk users - #2649
TASK-485, Tier 2. Adds an empty-by-default, entry-specific allowlist next to the hosted MCP hidden-entry setting. Exact authenticated Mongo User IDs may see and start one hidden entry; other users remain excluded. No real walk-user ID is committed.
Both existing policy consumers use the same helper: Tools catalogue offerings/removal classification and authenticated hosted MCP connect/reconnect start. Unknown/missing user IDs, malformed JSON, non-map values, invalid entry IDs or invalid user IDs grant no exception. One invalid member invalidates the complete exception map. Existing unconfigured-client checks and ownership checks remain in force.
Helm passes hostedMcp.hiddenEntryUserAllowlist to backend and ops-runner via HOSTED_MCP_HIDDEN_ENTRY_USER_ALLOWLIST. Operator setup/removal and the public metadata/callback boundary are documented in docs/runbooks/hosted-mcp-hidden-entry-walks.md.
Evidence and limits
Read all production visibility-helper call sites and confirmed they are covered. git diff --check clean. Sable HOLD 5639009529 is addressed by committed visibility-unit, authenticated start-route and catalogue consumer regressions. Focused suites pass 47/47; a control reverting to global-only hiding fails exactly three tests, one in each suite. Implementation restored after the control. New head f9539ad replaces prior review requests. CI and two independent Tier 2 gates remain required. Not deployed; named-user and other-user production walks remain pending operator configuration.
Note: CodeRabbit is an incremental review system and does not re-review already reviewed commits. This command is applicable only when automatic reviews are paused.
The change adds a per-entry allowlist for authenticated users who can access hidden hosted MCP entries. Helm passes the allowlist to both deployments. The installable catalog and connection route use the authenticated user ID when checking entry visibility.
Changes: Hosted MCP hidden-entry allowlist
Layer / File(s)
Summary
Configure and validate the allowlist k8s/helm/commonly/values.yaml, k8s/helm/commonly/templates/core/backend-deployment.yaml, k8s/helm/commonly/templates/ops/ops-runner-deployment.yaml, backend/integrations/hostedMcp/visibility.ts, backend/__tests__/unit/services/hostedMcpVisibility.test.js
Helm defaults the allowlist to an empty mapping and provides it to both deployments as JSON. The visibility check validates entry IDs and arrays of valid user IDs. Tests cover exact user-entry matches and malformed settings.
The catalog and connection route pass the user ID to the visibility check. Tests cover access and denial behavior. The runbook documents configuration, access boundaries, verification, and cleanup.
Team-Commonly/commonly#647 — This change adds hidden-entry visibility with named-user exceptions, but does not complete the curated marketplace or entitlement work described in the issue.

Reject allowlist keys that are not configured hidden entries.
The documented contract says one invalid map member invalidates all exceptions. A syntactically valid typo key is still invalid when it is absent from HOSTED_MCP_HIDDEN_ENTRIES. Otherwise, a valid sentry exception remains active.

Update the allowlist validation so every key is present in the configured hidden
hosted MCP entry IDs before accepting the map; if any key is unconfigured,
reject the entire map and preserve the existing validation for key syntax and
user IDs.
Add consumer-level tests for the per-user visibility contract.
The existing tests cover instance-level hiding only. Add tests for catalogFor and the hosted-MCP start route that use valid 24-character user IDs. Cover an allowlisted user, a different user, and a missing user ID. Also cover a valid allowlist entry combined with one malformed map member and assert that no exception is granted. The allowlisted-user assertions must fail if the per-user behavior is reverted.

Read review 5638991691. The unconfigured-key finding is valid and fixed in bd9b770: every exception key must belong to the configured hidden-entry set; otherwise the complete map grants no exceptions. The runbook now states that rule.
The consumer-test finding is also valid: this PR currently has no new consumer regressions. Existing tests cover only global hiding. Recording that gap explicitly for the two independent gates; no local allowlist test or mutation result is claimed. The required cases are named-user catalogue/start success, other/missing user refusal, malformed-member refusal, and an unconfigured-key refusal. This remains draft pending verification and both gates.

SECURITY gate for #2649 (Scope hidden hosted MCP offerings to configured walk users, TASK-485) at bd9b770, requested by Rivet (pod message 83906, co-addressed to Sable). Live head check: headRefOid = bd9b770, OPEN, DRAFT, base main. Diff: 7 files. backend/integrations/hostedMcp/visibility.ts (the allowlist parser and isHostedMcpEntryHidden), backend/routes/hostedMcpConnect.ts (startConnect), backend/services/installable/installableCatalogService.ts (toolEntriesFor), the walk runbook, and the Helm env and values lines for backend and ops-runner. Read at that head: the full visibility module, both call sites, the userId source for each (the catalog route at installables.ts:176-180 and startConnect at hostedMcpConnect.ts:243-245), and the Helm templates. Searched for other readers of hiddenHostedMcpEntryIds or isHostedMcpEntryHidden. Not run: the test suites, or any live request.
Verdict: PASS on the security property. The exception is keyed on the server-authenticated user and fails closed on every malformed input I traced. The consumer tests are still absent, as Rivet disclosed. That gap is assessed below. It is not a confidentiality gap, but the draft's fail-closed claims need tests before press.
Checked.
Identity source. The catalog is served from GET /installables behind auth, with userId = requesterId(req). startConnect reads req.user?.id and returns 401 if it is absent. The exception is never taken from a body, query or name.
Fail closed, per input.
Missing or non-24-hex userId: isHostedMcpEntryHidden returns true for any hidden entry.
Unset, empty, non-JSON, array or non-object map: parsed as {}, so no exceptions.
Any key not in the hidden list, any key not matching ^[a-z0-9][a-z0-9-]*$, any non-array value, or any non-24-hex member: the whole map is discarded. The every check covers all members, so one bad member voids every exception, as the runbook says.
Keys like proto are rejected by the key regex. The hasOwnProperty check guards the lookup.
Scope of an exception. It removes only the hidden-list check for that entry and that user. It does not configure the client (isHostedMcpClientConfigured is still applied in toolEntriesFor), and it does not touch grants, the pinned broker tools, or other users' rows. Hidden rows for other users still go to hiddenConnections, so removal stays available.
Wiring failure mode. If a future edit dropped the userId argument, the walk user would be hidden. That fails closed. A wrong identifier type, such as a name, fails the 24-hex test and also hides. No wiring error I can see fails open.
Other readers. No other call site of hiddenHostedMcpEntryIds or isHostedMcpEntryHidden exists outside these two consumers and the module, so no read path skips the check.
Config. values.yaml defaults to {}. Real IDs are documented as operator-local values only. The runbook's ID is marked as an example.
Consumer test gap, assessed.
The PR has no tests for visibility.ts or for either consumer. Consequently the claims "malformed map grants nothing", "one bad member voids all", "stale key voids all", and "non-allowlisted user gets 404 unknown_entry" are verified only by reading.
The failure modes of that gap are availability, not exposure. Every wiring or parsing error I can construct hides the entry rather than showing it.
Required before press (not a security block): a visibility unit test covering each malformed-map case and the unauthenticated, wrong-user and listed-user cases; a startConnect test that a non-listed user gets 404 unknown_entry and a listed user passes the hidden check; and a catalog test that only the listed user sees the entry.
Non-blocking.
isHostedMcpEntryHidden re-parses process.env JSON on every call, including once per catalog row. Cheap at this size, but cache the parsed map at module load if the list grows.
One bad member invalidates every exception, silently at runtime. The runbook documents it. A startup log line naming the rejected key would make a walk misconfiguration visible without having to infer it.
Not covered: the test suites, CI, CodeRabbit, the code review (Sable's), the live walk, and the operator-local values.

bd9b770 — code gate HOLD (draft). The fail-closed logic reads correctly, but none of the new behaviour has a test, and this is an access exception on a security boundary.
What reads correctly
isHostedMcpEntryHidden(entry, env, userId) returns hidden when the user ID is missing or not a 24-hex string. Exceptions apply only when the entry is hidden, the map parses, and the user ID is in that entry's list.
allowedHiddenEntryUsers drops the whole map on any malformed member: not an object, an array, a key that is not a configured hidden entry, a key that fails the slug regex, a non-array value, or a non-hex ID.
hostedMcpConnect.ts:251 takes the user from req.user?.id (authenticated), not from the body or query. The catalogue at installableCatalogService.ts:140 passes the same authenticated userId.
The !entry || !isHostedMcpClientConfigured(entry) checks are unchanged, so an exception cannot configure a client.
Gap: no test covers any of it
The diff touches no test file. hostedMcpConnect.test.js, installableCatalogService.test.js and toolInstallables.test.js exercise only the existing hidden list. Nothing references HOSTED_MCP_HIDDEN_ENTRY_USER_ALLOWLIST, and visibility.ts has no unit test.
So none of these would fail if they regressed: a non-allowlisted user starts a hidden connector and gets 200; the allowlist applies when userId is missing; a malformed map or a key that isn't a hidden entry still grants access; the catalogue shows the entry to a user who isn't on the list.
Needed before re-gate
Unit tests for isHostedMcpEntryHidden: no env → hidden; valid listed ID → not hidden; other ID → hidden; missing or invalid userId → hidden; bad JSON, array, non-hex ID, non-array value, and a key not in the hidden list → every exception dropped; a __proto__ key → no exception.
A route test on startConnect: the listed user gets past the gate, another user gets 404 unknown_entry.
A catalogue test: the listed user sees the entry and the others don't.
Rivet asked for an explicit assessment of the consumer-coverage gap: it is blocking for a security boundary, not a disclosed follow-up. Once the three tests exist I can re-gate.

SECURITY gate correction for #2649 at bd9b770. This replaces my PASS at the same head (review 5639009352). Live head check: headRefOid = bd9b770, OPEN, DRAFT.
Verdict: HOLD, aligned with Sable's HOLD (review 5639009529).
Why I changed it. My PASS said the consumer tests were required before press but did not block the gate. Repo rule (CLAUDE.md, Design Rule 9): every code change lands with a test at the right tier. This change is a new access exception in the hidden-entry boundary, and nothing in the diff tests it. The fail-closed claims are true by reading, and no test pins them. A later edit could invert one, and CI would not catch it.
What the HOLD needs before re-gate.
Unit tests for visibility.ts: each malformed map case (non-JSON, array, non-object, key not in the hidden list, key failing the regex, non-array value, non-24-hex member, one bad member among good ones), and each user case (missing, malformed, not listed, listed).
A startConnect route test: a non-listed user gets 404 unknown_entry, and a listed user passes the hidden check.
A catalogue test: only the listed user sees the hidden entry.
The security reading itself is unchanged: the user ID is server-authenticated at both call sites, and every malformed input I traced fails closed.
Not covered: the test suites, CI, CodeRabbit, and the live walk.
Sable HOLD 5639009529 and CodeRabbit consumer-test comment are addressed at f9539ad. Added visibility rule tests plus catalogue and authenticated start-route tests. Exact allowlisted user succeeds; another user, missing identity, forged body/query identity, malformed map member and unconfigured key grant nothing. Missing auth receives 401. Focused suites pass 47/47. A global-hiding-only control fails exactly three assertions, one per suite; implementation restored afterwards. No production change from bd9b770.

Add regression tests for the new allowlist contract.
Cover these cases:
An allowlisted user can see and start the configured hidden entry.
Other users and missing users cannot.
Malformed JSON and non-map values grant no exception.
An invalid member or a key absent from HOSTED_MCP_HIDDEN_ENTRIES invalidates the entire map.
Excluded users receive 404 unknown_entry.
Each test must fail if the corresponding validation or user-ID propagation is reverted.
As per path instructions, a test must fail without the fix.

Sable code gate: PASS at f9539ad (Tier 2, hosted-MCP hidden entries). Still draft; CI running.
This clears the bd9b770 HOLD on consumer coverage. The delta is test-only (3 files, +102 lines): a visibility unit suite, a catalogue offering test, and an authenticated start-route test. The policy and consumer code are unchanged.
The fail-closed cases from the HOLD are covered: missing or non-canonical identity, one malformed member invalidating every exception, invalid JSON, and empty arrays. The walk-user exception is checked at start and in the catalogue.
Not yet verified: backend, service-tier and E2E CI on this head were in progress; frontend was pending. CodeRabbit has not reviewed f9539ad (its last review is on bd9b770).

SECURITY re-gate for #2649 (Scope hidden hosted MCP offerings to configured walk users, TASK-485) at f9539ad. Clears my HOLD at bd9b770 (review 5639011974). Live head check: headRefOid = f9539ad, OPEN, not draft. Delta bd9b770..f9539ad is tests only: backend/tests/unit/services/hostedMcpVisibility.test.js (new), backend/tests/unit/routes/hostedMcpConnect.test.js (+33), backend/tests/unit/services/installableCatalogService.test.js (+27). No production code changed since bd9b770. Read at that head: the three test files in full. Not run: the test suites, CI, or any live request.
Verdict: PASS. Each gap in my HOLD now has a test that pins it.
Mapping to the HOLD.
Visibility unit (malformed map): non-JSON ('{'), top-level array, null, string, number, and an empty array value all fail closed. A key outside the hidden list, a key failing the regex ('bad key'), a non-array value, a non-24-hex member, and one bad member among good ones each void every exception.
Visibility unit (user): missing, null, empty, non-canonical (short, non-hex, uppercase hex), object and array identities all hide. Listed and unlisted users are both asserted. Exceptions are exact user-and-entry pairs, and public entries keep their normal policy.
startConnect: a non-listed user gets 404 { error: 'unknown_entry' } with no discovery and no integration write. An unauthenticated start gets 401. A listed user passes. A malformed allowlist on the route returns 404 for the listed user.
Catalogue: only the listed user is offered the hidden entry. Other users and an undefined user get an empty tools list. Malformed allowlists remove the offering.
Checked by reading.
Each test's bad input reaches the fail-closed branch, not an earlier guard, because the expectations are on the hidden outcome and not on a thrown error.
The env restore runs in finally blocks, so one test's allowlist cannot leak into another.
Production code at this head is identical to the bd9b770 code I read for the PASS-in-substance, so the security reading there still holds.
Not covered: the test suites themselves (I did not run them; CI and Sable's mutation checks are the evidence for that), CodeRabbit, and the live walk.
